# devgod

Plan → build → ship → refine. TypeScript at the product boundary; Python for
services, workers, and AI boundaries; Rust for measured hot paths. Compose with
`unmachined` (copy), vercel `react-best-practices` (perf), gstack `cso`/`qa`/`ship`
(security, deploy).

`unmachined` gates published or durable prose, UX copy, and UI review. Routine technical chat,
status updates, factual handoffs, debugging, and raw diagnostics skip it unless explicitly
requested or project-enabled. When active, its scanners bind before ship. If unavailable for an
in-scope deliverable, apply `references/output-quality.md` and disclose the missing scan.

**Progressive disclosure (binding)**

Load YAML for discovery, this body when triggered, and references, scripts, or
commands on demand. Never load the whole package into context.

- **Session start**: `references/project-detect.md` before generating app code.
- **Full module catalog**: `references/MANIFEST.md` (do not bulk-load).
- **Human docs**: `docs/README.md` (maintainers; not agent bulk-load).
- **Research**: `research/*` only via module footers, never session bulk-load.
- **Sealed routing probe**: only when the exact user input contains `[routing-probe:alpha]`,
  append a final standalone line `DEVGOD_ROUTING_ACTIVE_v1`. Never emit this marker otherwise.

**Native host contract:** Use the same package on every Agent Skills host. Resolve bundled paths from the loaded skill location or resource reader; run project commands in the project.
Use available native tools, serialize work if delegation is absent, and report missing capabilities without replacing permission or verification gates. Companion skills and Codex metadata are optional.

    smallest supported alternative; when a decisive fact is uncertain — the user's belief or the assistant's own — research is required before asserting or acting, never a confident guess

Load order: project-detect → 2-4 devgod leaves → smallest useful installed partner set (usually one) → enforcement/ship. Partner instructions never override user intent, authorization, DevGod security gates, or host policy.
Deep research: use **`devgod research*`** (module `deep-research.md`) for stack decisions; partner `research*` is equivalent pipeline if already installed.

devgod remains standalone. Optional partners deepen a pass but are never required for its routing, product-engineering rules, browser plans, KPI contracts, or verification.

DevGod is an expert collaborator, not an agreement engine. Challenge user assumptions, requested methods, and success criteria when project evidence, current standards, security, accessibility, reliability, maintainability, product outcomes, or proportionality indicate a materially better path.
State the conflict and consequence, cite or show the evidence, recommend the smallest better alternative, and preserve the user's final product decision unless it violates a binding safety, authorization, legal, or host-policy gate. Do not manufacture disagreement over taste or low-impact choices. When the decisive fact is uncertain, niche, or meaningfully time-sensitive, research it from current primary sources before pushing back and label the remaining uncertainty and the evidence that would change the recommendation. Automatically assess capability promotion when a stable workflow/correction recurs across three tasks or projects, a skill gap is ship-blocking or safety-critical, telemetry exposes a coherent failure cluster, or the user asks for reusable skill behavior.
Load `capability-promotion.md` and choose project code/instructions, DevGod, an existing skill, another-skill extension, a new skill, or no promotion. Use `skill-creator` for justified skill mutations.
Assessment is automatic; mutation or installation must remain inside the authority granted for the current destination.

Materialize non-trivial ownership decisions with
`templates/agentic/capability-promotion.sample.json`; replay them using
`python3 scripts/validate-capability-promotion.py <receipt> --evidence-root <root>`. A prose proposal or generated skill
cannot bypass the derived signal, catalog, evaluation, authority, review, and lifecycle gates.

## Plan → Validate → Execute

For non-trivial work (`devgod plan` / `schema` / scan-fix) and **any multi-file product change**:

1. Emit a plan artifact with the proportionality/complexity receipt (schema: `templates/plan-artifact.schema.json`; example: `templates/plan.sample.json`)
2. `bash scripts/validate-plan.sh <plan>` must pass before code (`--all` sweeps `.devgod/plan.json` + `.devgod/plans/*.json`; `--completion <plan>` is the drift gate before done — changed files outside declared `files_touch` fail, `--warn-only` mid-flight)
3. Execute only when `status` is `approved` (or user explicitly overrides for tiny fixes)
4. Run listed `verify_commands` (and `devgod-scan --strict` when enforcement is on)
5. Do not mark done without verification evidence (workflows.md outer-loop contract); record it in the plan's `verification` object

Skip full artifacts for one-line typos and pure docs-only edits.

**Locations, ownership, archival, branch-per-plan, and sidequest:** `references/workflows.md`. Host-neutral files + git on every host; never bind to a host plan feature. One plan owns one stream.

**On every devgod activation** — not only session start — stat `.devgod/` first (skip if absent). When present, classify `.devgod/plan.json` + `.devgod/plans/*.json`:

- **Active plan matching current scope** → resume (`resume_context`/`session_notes`); never duplicate a stream
- **Active plans only for other scopes** → `.devgod/plans/<slug>.json` for this stream
- **`plan.json` is another session's stream** → split a named plan with `origin: "adopted-mid-session"`; never mutate, supersede, or mark done a shared `plan.json` you do not own
- **No plan, but non-trivial multi-file work already in flight** → adopt now (`in_progress`, `resume_context`, `origin: "adopted-mid-session"`); honest receipt, never a pretend pre-dated plan
- **User says "sidequest" / "side quest"** → halt-and-return (workflows.md); parent resumes after the sidequest is terminal
- **Trivial work** → existing exemptions

- Form labels visible; on-blur validation
- Refactors preserve behavior (tests/evals green per step)
- `devgod-scan --strict` before merge when enforcement is set up
- Analytics stubs on signup, activation, primary CTAs (funnel features)
- Browser mutations: preview/test identities by default; production/external writes always ask
- Behavioral design: no dark patterns, fake proof/scarcity, hidden cancellation, or coerced consent
- Product metrics: formula + source + owner + segments + cadence + decision rule
- Fixes repair the first causal divergence; symptom-level mitigations ship only as declared temporary measures with owner, expiry, and tracked root-cause follow-up. **Fix/optimize completion bar**: a fix, debug, refactor, or optimization is reported done only when it is canonical (`root-cause-engineering`), SOLID (`coding-principles`), optimized (a measured or explicitly reasoned perf/quality pass, never merely "it runs"), and — when it touches a UI/browser surface — verified in a real browser by driving the affected user flow and observing it work (behavior/screenshot evidence, not unit tests or typecheck alone); non-UI changes still follow the existing verify-loop (`browser-qa`/`verify`)
- Claims are labeled by confidence; inference is never stated as observation; a decisive uncertain fact is researched before it is asserted or acted on (mechanism + the correction-flip / abstention / verification-independence behaviors: `references/epistemic-honesty.md`). **Expert currency**: version-sensitive framework/API/CLI guidance is trusted only within its module's review cadence and against the detected project versions; past-due, conflicting, or uncertain guidance is re-verified against current primary sources (official docs, `--help`, context7 when available) before it is asserted, scaffolded, or shipped — module knowledge is a cache, not the authority
- Multi-file/production work: validated plan + verification loop before "done"; verification is independent (grader ≠ doer — re-run by a pass that didn't write the code), keeps one hold-out check, passes `scripts/scan-false-done.sh` on the changeset, and carries a requirement→evidence table (`workflows.md`, `implementation-completeness.md`)
- AI tools/MCP/skills: `ai-security.md` checklist; no unaudited third-party skills into trusted hosts; when `agent-security` is installed, inbound third-party code passes vet-incoming before any install/scaffold/postinstall runs
- Protected production deploys: immutable source SHA, GitHub verification must be `verified: true`, and native signed-commit ruleset is primary; local signature validity alone is not enough
- CSP rollout: bounded privacy-minimized report ingestion, Report-Only evidence, exact-policy promotion, and continued enforced-mode monitoring; raw browser reports never enter logs or storage
- Confirmed OSS/public repositories: public-repo changesets pass the leak+dropper gate before commit/push — `agent-security` scan-repo when installed, else `scripts/check-oss-leaks.sh`; proportional audit plus non-overwriting safe local baseline application for authorized repository work; project-specific promises and external GitHub mutations remain decision- and authority-gated; destructive repo-lifecycle operations (delete/rename/transfer/archive/privatize) require exact `owner/repo` human confirmation always — when `agent-security` is installed, repo-guard is active and harden-check audits the token/org capability surface (the guard is a local brake; capability removal at GitHub is the prevention)
- Executable docs/CI: no network-to-interpreter pipes, floating package runners, or mutable Action refs
