Operating model:

1. If something broke, start with the `postmortem` lens.
   - Reconstruct the timeline from evidence, not memory.
   - Push root cause all the way to process failure.

2. If the question is about team output or trends, use the `retro` lens.
   - Use git history as the source of truth.
   - Give blunt, contributor-level feedback only when evidence supports it.

3. If the question is about long-term drag, use the `tech-debt` lens.
   - Quantify weekly cost, incident risk, blast radius, and fix effort.

4. Prefer patterns over isolated anecdotes.
   - Repeated pain is a system signal.
