# Trimming

## What Is It

Iteratively remove unnecessary elements from a design using a structured approach to reducing complexity to produce a more elegant, streamlined final product, process, or organization.

## Why Use It

Bring clarity to an overly cluttered system with too many components, unwieldy user experience, or lots of steps. Streamline a system by removing unnecessary friction or complexities. Decide whether to pursue risky removals.

## When to Use It

When the initial design begins to emerge or when you encounter “too much” of something – steps in a process, options to choose from, documents, PowerPoint slides, requirements for a system, etc.

## How to Do It

1. List all the pieces included in the current design.
2. Define a Stop Strategy. Three common Stop Strategies are: Threshold strategy – Stop trimming when the system has satisfied some threshold (size, weight, power, etc.). Time-box strategy – Stop trimming when a specified amount of time has passed. Thorough strategy – Check every single component.
3. Remove a piece from the list. Common strategies include: Obviously extraneous – Remove components that are clearly unnecessary. Threshold busters – Remove components that are most responsible for the system exceeding thresholds (e.g., remove the heaviest component if the system exceeds the weight threshold). Speedy trim – Remove any component that can be removed quickly, minimizing the amount of time spent on trimming. Acceleration trim – Remove any component whose removal will yield a substantially shorter project timeline. Random – Randomly remove a component. Obviously necessary – Remove a component that appears essential to the system.
4. Test the system to determine if it works without a piece. If so, discard that piece. If not, replace the piece.
5. Repeat the process until the Stop Strategy applies.


## Key Concepts

**Stop Strategy** — A predefined rule for when to halt trimming — threshold-based, time-boxed, or thorough. Without it, trimming either runs indefinitely or stops arbitrarily before reaching meaningful simplification.

**Obviously Necessary Trim** — Deliberately testing removal of components everyone assumes are essential. This surfaces hidden assumptions and is where trimming generates its highest-value, counterintuitive insights.

**The 'Does It Work?' Test** — A concrete validation step confirming the system still functions after a piece is removed. For products this maps to acceptance criteria, user task completion, or success metrics, and must be defined before trimming begins.

**Convergent Thinking** — The disciplined narrowing of options toward a refined solution, contrasted with divergent ideation. Trimming is a structured introduction to convergence after generative phases have expanded scope.

**Threshold Buster** — The component most responsible for exceeding a constraint like timeline, cost, or cognitive load. Targeting these first yields the largest reduction in complexity per removal decision.

**Replacement vs. Removal** — If a piece fails the test, it is restored rather than permanently deleted. This reversibility lets teams make aggressive cuts safely without breaking the system.


## PM Applications

- Reduce MVP scope during release planning by listing all user stories and systematically testing which can be cut while the core JTBD still completes.
- Streamline a user flow by enumerating each screen, field, and click in a checkout or onboarding sequence, then trimming steps that don't affect task completion or conversion.
- Trim a bloated PRD by listing every requirement and removing those that don't trace to a measurable outcome or OKR, exposing gold-plating.
- Simplify an executive presentation or roadmap review by removing slides and detail until only the decision-critical narrative remains.
- Rationalize a feature portfolio during quarterly planning by testing removal of redundant or low-usage capabilities against retention and engagement metrics.
- Tighten a sprint's definition of done or process ceremonies by trimming steps that add governance overhead without improving quality or velocity.

## Benefits

- Structured, repeatable, rigorous process is an excellent introduction to convergent thinking. Reduces all types of complexity (processes, tech, system architecture, PowerPoint, etc)

## Common Pitfalls

- Skipping the Stop Strategy, so the team either over-trims into a broken experience or quits after the easy 'obviously extraneous' cuts and never tackles real complexity.
- Failing to define the 'does it work?' test up front — without acceptance criteria or a success metric, removal decisions become subjective opinion battles.
- Only trimming obviously extraneous items and avoiding the 'obviously necessary' removals, which is exactly where the highest-value insights about hidden assumptions live.
- Treating trims as permanent deletions instead of reversible experiments, making the team too cautious to test bold removals.
- Trimming components in isolation without considering interdependencies, so removing one piece silently breaks a downstream feature or workflow.
- Confusing trimming with cost-cutting and removing items users actually value, optimizing for a smaller system rather than a more elegant one that still serves the job.
