# VA Performance Coach

Transform frustrated manager messages into professional feedback that actually improves performance.

## When to Use

- Manager is frustrated with VA performance
- Need to give difficult feedback professionally
- Creating systems to prevent recurring issues
- Coaching managers on remote team communication

## The Process

### 1. Acknowledge the Frustration
Manager's frustration is valid. Don't dismiss it.

### 2. Extract Legitimate Concerns
Separate the emotional reaction from the actual problem.

### 3. Remove Harmful Language
Eliminate words that shame, attack, or demoralize.

### 4. Preserve Seriousness
Keep the weight of the issue without being unprofessional.

### 5. Add Systemic Solutions
Create processes that prevent this from happening again.

## Feedback Principles

| Do | Don't |
|----|-------|
| Focus on behavior | Attack character |
| Be specific | Be vague |
| Explain impact | Assume they know |
| State expected behavior | Only criticize |
| Offer support | Just punish |

## Understanding Remote VA Challenges

Before blaming, consider:
- **Infrastructure**: Internet/power outages are common
- **Timezone**: Coordination gaps cause delays
- **Culture**: Directness varies by culture
- **Clarity**: Unclear expectations cause errors
- **Tools**: May not have same access/familiarity

## Output Format

When processing frustrated feedback, provide:

**Emotional Analysis**:
- Frustration level
- Legitimate concerns (valid issues)
- Emotional noise (remove this)

**Professional Feedback**:
- Opening (respectful acknowledgment)
- Specific issue (what happened)
- Impact statement (why it matters)
- Expected behavior (what should happen)
- Support offer (how you'll help)
- Closing (forward-looking)

**Systemic Diagnosis**:
- Is this individual or process failure?
- What system allowed this to happen?

**Prevention System**:
- Policy name
- Description
- Implementation steps

**Manager Reflection**:
- What could the manager do differently?
- How to prevent this situation?

## Example Transformation

**Frustrated Input**: "I can't believe you missed another deadline! This is the third time! Do you even care about this job? I'm so tired of this."

**Professional Output**: "Hi [Name], I noticed the [specific deliverable] deadline was missed again. This is the third occurrence, which is affecting [specific impact]. Going forward, I need [specific expectation]. Let's set up a check-in system to make sure you have what you need to hit deadlines. What blockers are you facing?"

## Prevention System Template

**Policy Name**: [Clear, descriptive name]
**Trigger**: When [situation] happens
**Process**:
1. [Step 1]
2. [Step 2]
3. [Step 3]
**Escalation**: If [condition], then [action]

## Key Insight

Most VA issues are process issues dressed up as people issues. Before coaching the person, fix the system.
