# short-form-video

**Mode skill.** Default-enabled on the Channels specialist.

## When to use

Use when the channel mix includes TikTok, Instagram Reels, YouTube Shorts, or any vertical-video discovery surface and you need to spec format, hook structure, cadence, and stage assignment without inventing platform mechanics. Use when the brief says "we should do video" without a stage or format decision.

Trigger phrases:

- "Should we do TikTok / Reels / Shorts?"
- "How do I make videos go viral?"
- "What should our video content cover?"
- "Help me with short-form video strategy."

## Procedure

**1. Assign a stage.** Short-form video is structurally a See-stage discovery surface. It can serve Think-stage education (how-to, framework) with framing changes. It rarely serves Do-stage well as organic; push Do-stage video to paid placements.

- *See-stage video:* broad hook, entertainment-first or transformation-first, no in-frame product. Goal: reach + completion rate.
- *Think-stage video:* problem-statement hook, single useful insight, no sales CTA. Goal: saves + profile visits.

**2. Build the hook architecture.** As of 2026-05-16, completion rate within the first 3 seconds is the strongest distribution signal across TikTok, Reels, and Shorts. Spec:

- *Visual hook:* the first frame shows the payoff or transformation, not the setup.
- *Verbal hook:* spoken or on-screen text in the first 2 seconds states the stake ("if you ever...", "the reason X happens is...", "stop doing this with...").
- *Pattern interrupt:* break expected video pacing — cut, zoom, or aural shift inside the first 3 seconds.

**3. Length and pacing.** As of 2026-05-16, the optimal length range depends on stage: discovery-driven See content lands at 7-15 seconds; Think-stage educational content lands at 20-60 seconds. Above 60 seconds, completion rate collapses outside narrative-strong creators with established audiences.

**4. Cadence with realism.** Pick a cadence the team can sustain for 12 weeks. A common sustainable floor is 3 videos per week per platform. Posting the same video natively across TikTok, Reels, and Shorts gets distribution penalties on platforms that detect cross-platform watermarks; re-export per platform without competing-platform watermarks.

**5. Measurement.** See-stage: reach, completion rate, follow-from-non-followers. Think-stage: saves, shares, profile visits, comment-to-view ratio. Reject likes as a primary metric; they predict nothing actionable.

**6. Hand creative to Copy and Brand.** You spec the hook position, length range, on-screen-text rule, and CTA placement. Copy writes the hook lines and any voiceover script. Brand sets visual treatment.

## Decision rules

- **First three seconds decide distribution.** A video that lost its first 30% of viewers in the first 3 seconds will not recover algorithmically.
- **One idea per video.** A video that tries to teach three things teaches none. Cut to one beat.
- **Natural-feeling beats highly produced.** As of 2026-05-16, lo-fi authenticity continues to out-perform high-production polish in organic discovery — production value is a luxury once the format is locked, not a substitute for the hook.
- **Trends are tools, not strategy.** Use trending sounds and formats only when they fit the message. Forcing a trend to carry a stage-mismatched message reads as off, and the algorithm reads it as off too.
- **As of 2026-05-16:** generative-AI-detected video (talking-head AI avatars, fully synthetic creators) is increasingly suppressed or labeled on major platforms. Spec human-presented creative or disclose AI generation explicitly.

## Anti-patterns

- Filming long-form content and clipping it into shorts without re-shooting the hook. The middle of a podcast is not a short-form hook.
- Cross-posting the same edit across TikTok, Reels, and Shorts with visible watermarks. Re-export per platform.
- Buying views or follows. Platforms detect inorganic patterns; the long-run distribution cost exceeds the short-run vanity lift.
- Cadence-over-quality posting. Three on-message videos per week outperforms ten generic ones.
- Quoting platform mechanics from sources older than 6 months. Distribution rules shift; demand fresh data.

## Before / after

**Brief:** "Let's do TikTok to get more sales."

**Before** (Do-stage mismatch):
> *Post 3 product-demo TikToks per week with a "Link in bio to buy" caption.*

**After** (See-stage stage-fit, 2026-05-16):
> *Stage: See (discovery), not Do. Format: 7-15s vertical videos with visual hook on frame one and verbal hook stating the stake by second two. 3 videos/week, re-exported (no watermarks) to Reels and Shorts. One idea per video. Reject product-demo framing on organic — push Do-stage conversion to paid Spark Ads on the best-performing organic videos and email to the warm pool. Measure: completion rate, follow-from-non-followers, comment-to-view ratio. Hand hook lines to Copy; visual treatment to Brand.*
