# Eval harness

An eval suite that only checks the happy path proves the system works when
nothing goes wrong — which is not the question anyone actually has. `gate.evals`
requires refusal cases and injection cases specifically because those are the
two failure modes a demo never exercises and production always does.

## How this skill is used

The `eval-engineer` agent runs this skill during `prove` to write
`06-evals/cases.jsonl` and `06-evals/rubric.md`. Cases should be derived from
`02-user-flows.md`'s failure branches and `05-trust-boundary.md`'s trust tiers
— an eval suite invented independently of the flows and trust work it's meant
to verify tends to test what's easy to test, not what's load-bearing.

## The `cases.jsonl` contract

One JSON object per line, no wrapping array:

| Field | Meaning |
|---|---|
| `id` | Stable identifier — never reused for a different case, so a regression report can name a case by id across runs. |
| `kind` | `golden` (correct behavior on a normal input), `refusal` (correct behavior when the system should decline or defer to a human), or `injection` (correct behavior when the input contains an attempted instruction override). |
| `input` | The exact input to send — a user message, a retrieved document, a tool result, whatever the system actually receives at that point. |
| `expect` | What a passing run must contain or do — as specific as possible, so the check can be mechanical rather than a judgment call. |
| `must_not` | What a passing run must never contain or do. This is where refusal and injection cases do their real work — a case with an empty `must_not` on a refusal or injection kind is barely testing anything. |

`gate.evals` requires **≥10 cases total, ≥1 `refusal`, ≥1 `injection`**, and
that the harness actually runs — a `cases.jsonl` file that exists but has never
been executed against the system does not satisfy the gate.

## Refusal cases

A refusal case checks that the system declines, defers, or escalates instead of
guessing or acting past its authority. Pull these directly from
`03-experience-blueprint.md`'s failure rows and `05-trust-boundary.md`'s tool
gates — every irreversible action with a human gate implies a refusal case: what
happens when the system is asked to do that action without the gate being met?

## Injection cases

An injection case feeds the system content — retrieved, pasted, or embedded in
a tool result — that contains an instruction aimed at the model itself, and
checks that the system treats it as data, not as a new instruction. **Injection
must fail closed**: when an injection attempt is detected or the system is
unsure, the safe outcome is to stop, flag, or ask — never to proceed as if
nothing happened.

Write at least one injection case against every retrieval path traced in
`05-trust-boundary.md`, not just one generic case for the whole system — each
distinct place untrusted content enters is a distinct place injection can land.

## Wiring into the customer's test runner

This skill does not assume a specific test framework — the customer's repo
already has one. `07-runbook.md` (written by `delivery-engineer`) should name
the exact command that runs `06-evals/cases.jsonl` against the live system,
for example:

or, if no runner exists yet, a minimal one that: reads each line, sends `input`
through the actual system entry point (not a mock), checks the response
against `expect` and `must_not`, and reports pass/fail per `id` plus an overall
count. The bar is that the harness runs against the real system — an eval
runner that only checks cases against a hand-written expected-output table,
never touching the system itself, has not verified anything.

## Writing 06-evals/rubric.md

For each `kind`, state how `expect`/`must_not` are graded: exact match,
substring, a structured check (e.g. "no external-send tool call appears in the
trace"), or human review for anything genuinely subjective. Prefer mechanical
checks over model-graded ones wherever the pass condition can be stated as a
concrete check — model-graded evals are useful for tone and quality, not for
refusal and injection, where the pass condition should be checkable by a
script.
