# First Customers

Build a customer acquisition strategy by selling one-by-one, starting closest and moving outward through concentric circles.

## Use This Skill When

- User has a product and needs to find first customers
- User is struggling with early sales or customer acquisition
- User wants to understand non-viral customer growth
- User is preparing to launch or soft-launch
- User says phrases like "how do I find customers", "customer acquisition", "first sales", "launch strategy", "early customers"

## When NOT to Use

- User is asking for product-market fit analysis (use PMF validation skill)
- User is building marketing funnels or scale campaigns (use marketing skill)
- User is optimizing paid ads or social media (use growth/marketing skill)
- User needs investor pitch deck help (use fundraising skill)

## Context: Customer Acquisition Maturity

**Pre-sales**: Product idea only, no customers  
**Manual sales**: Founder selling directly, <20 customers  
**Repeatable**: Sales process codified; 20–100 customers → **Target**  
**Scalable**: Can acquire customers efficiently; systems in place; >100 customers

## Key Principle

**Skip the launch. Focus on selling.** Viral success is a myth. Every seemingly overnight success is built on months of personal outreach and one-on-one selling. Your job is to sell one customer at a time, learn from each conversation, and build momentum.

## Instructions

### The Concentric Circles of Sales

Sell outward from people who know you most to those who know you least. Each circle has different outreach strategies.

#### Circle 1: Friends & Family (Week 1–2)

**Goal**: 5–10 committed customers who know you

- **Why start here**: They trust you most. If they won't buy, who will?
- **Pitch as customer, not investor**: You need paying customers, not cheerleaders
- **Ask for honest feedback, not social posts**
- **Compensation**: Often free or heavily discounted for feedback
- **Success metric**: At least 3 paying customers who actively use the product

**Action steps**:
1. Make a list of 20 friends/family
2. Write a 3-sentence personal pitch
3. Offer a 15-minute demo + lunch/coffee
4. Explicitly ask: "Will you be a customer? Here's the pricing."
5. Record feedback in a spreadsheet

#### Circle 2: Your Community (Week 3–6)

**Goal**: 20–50 customers from your identified community

- **Why here**: Subject matter experts who understand the problem deeply
- **You have credibility**: You've been a genuine contributor
- **They know what "good" looks like**: Their feedback is tactical

**Action steps**:
1. **Make a list**: Find everyone who has written/shared about similar problems
   - Twitter/X search, Reddit, Discord, forums, Substack, newsletters
   - Aim for 50–100 names
2. **Personal outreach, not bulk emails**:
   - Read their last 3–5 posts/articles
   - Reference something specific they said
   - Keep it short (3–4 sentences)
   - Offer a 20-minute call or demo
3. **Example**: "Hi Sarah, I saw your post about X problem. I built Y as a solution. Would you be open to a quick call to see if it helps?"
4. **Iterate on messaging**: Each email is a learning opportunity. Get better at pitching
5. **Collect yes/no/maybe responses**: Track patterns

#### Circle 3: Strangers (Ongoing)

**Goal**: Scale to 100 customers through warm and cold outreach

- **Cold outreach works**: Gumroad grew via personal emails to thousands of creators
- **Personalization matters**: Avoid copy-paste. Each outreach teaches you something
- **From founders who succeeded**:
  - Stripe: Personal emails to programmers
  - Mailchimp: Forum participation + targeted outreach
  - Slack: Direct calls to community managers

**Execution**:
- Aim for 10–20 outreach attempts per week
- Expect 5–10% response rate
- Expect 20–30% of responses to become customers
- Document every conversation: What resonated? What fell flat?

### Sales Mindset Reframe

- **You're not "selling" — you're helping**: Customers benefit from your product
- **Every rejection is learning**: Either wrong customer OR product needs work
- **Sales is education**: Customers get to know you; you learn their needs
- **Momentum builds**: Your 10th pitch will be better than your first

### Pricing Strategy

**The zero-price effect**: There's a psychological cliff between free and $1. Charge something.

**Pricing approaches**:
- **Cost-based**: Your costs + 20–50% margin
- **Value-based**: What the product is worth to the customer (ignore costs)
- **Example**: If solving a problem saves someone 2 hours/week at $50/hour = $4,800/year value. Price at $49–99/month is reasonable.

**Pricing evolution**:
- Start slightly low (prove demand)
- Raise prices with each 10 customers
- Move to tiered pricing once you hit ~50 customers
- Pricing is iterative, not permanent

### Metrics to Track

### When to "Launch"

- **Don't launch until**: You have 100 paying customers
- **Launch as a celebration**, not a marketing event
  - Thank your early customers publicly
  - Invite them to celebrate with you
  - Use them as case studies and testimonials
  - This becomes your social proof for Circle 3 outreach

## Output

Create an actionable plan:

1. **Friends & Family list** (15–20 names with contact method)
2. **Community outreach list** (30–50 people to reach out to)
3. **Cold email template** (personalized, not generic)
4. **Pricing decision**:
   - Base price
   - Offer discounts for early customers? (Yes/No)
   - Tiering strategy (if any)
5. **Weekly sales goal** (number of outreach attempts, target customers)
6. **Tracking spreadsheet** (names, outreach date, response, outcome)
7. **Success metrics** (what "good" looks like in weeks 1–4)
