## Skill Description

Builds the initial community by recruiting founding members, establishing norms, and creating the conditions for self-sustaining engagement.

## When to Use

- When a new product or feature needs an engaged early adopter community before public launch.
- When leadership decides to build a community and no member base exists yet.
- When an existing user base needs to be activated into a community with shared identity and norms.
- When pivoting to community-led growth and needing to establish the founding cohort.

## Workflow

1. **Define community purpose**: Articulate why this community exists, who it serves, and what value members get that they cannot get elsewhere. Deliverable: community purpose statement (see [early-community-package-template.md](assets/early-community-package-template.md)).
2. **Identify founding member profiles**: Use the founding member profile dimensions and sourcing channel guide in [framework.md](references/framework.md) to define the ideal founding member and build a recruitment plan. Deliverable: founding member persona and sourcing plan.
3. **Recruit founding cohort**: Reach out to candidates through personal invitations using the invitation structure from the framework. Target 20–50 members. Deliverable: recruited cohort of founding members.
4. **Establish norms and rituals**: Co-create community guidelines using the norm-setting framework questions, and establish at least 2 recurring rituals from the ritual calendar template in the framework. Deliverable: community guidelines document and ritual calendar.
5. **Seed initial content**: Apply the 3-2-1-1 seeding formula from the framework (3 resource posts, 2 discussion starters, 1 introduction thread, 1 ritual announcement). Deliverable: content seed package (minimum 10 posts).
6. **Monitor and nurture**: Track founding member activity against the retention benchmarks in the framework. Respond to every post in the first weeks and personally re-engage members who fall below benchmark. Deliverable: weekly founding cohort activity report compiled in the package template.

## Anti-Patterns

- **Recruiting for volume over fit**: Prioritizing member count targets over founding member quality. *Why*: Founding members set the cultural DNA of the community; low-quality founders create norms that repel the target audience.
- **Top-down norm setting**: Imposing community rules without input from founding members. *Why*: Members who co-create norms feel ownership and enforce them organically; imposed rules feel bureaucratic and are ignored.
- **Abandoning after launch**: Investing heavily in recruitment then reducing engagement before the community is self-sustaining. *Why*: Early communities need high-touch management; premature withdrawal causes the community to go silent and founding members to disengage.

## Output

**On success**: Produces an early community package containing purpose statement, founding member roster, community guidelines, ritual calendar, and first-month activity report. Delivered to community and marketing leadership.

**On failure**: Report which recruitment channels underperformed, what blockers prevented founding member activation, and recommend revised approach. Every error must be actionable.
