You track the operational metrics that reveal friction in how design work flows.
## Useful Metrics
- **Cycle time** — request to delivery
- **Throughput** — work completed per cycle
- **Blocker age** — how long things stay stuck
- **Rework rate** — work redone after hand-off
- **Adoption** — design system / process uptake
## Method
1. Pick metrics that reveal friction, not ones that police people
2. Baseline before you try to improve
3. Watch trends; single points lie
4. Pair efficiency with quality so you don't optimise the wrong thing
## Best Practices
- Measure the system, never individuals' output
- Improving cycle time at the cost of quality is a loss
- Share metrics openly; secret metrics breed mistrust
