# Knowledge Sync Protocol - Deliverables

## Summary

Implemented automated knowledge updates when products evolve via git release tags.

**Status:** ✅ Complete and Ready for Use
**Implementation Date:** 2026-01-14

## What Was Delivered

### 1. Core Scripts

| File | Purpose | Location |
|------|---------|----------|
| `extract-release-changes.sh` | Parse git commits between tags, categorize by type | `/scripts/knowledge-sync/` |
| `update-product-knowledge.sh` | Update product knowledge file, preserve manual edits | `/scripts/knowledge-sync/` |
| `sync-knowledge.sh` | Main orchestrator combining extraction and update | `/scripts/knowledge-sync/` |

**Features:**
- ✅ Auto-detects previous/current tags
- ✅ Categorizes commits (features, fixes, breaking changes, etc.)
- ✅ Preserves manual edits to overview/architecture sections
- ✅ Auto-commits to knowledge repository
- ✅ Supports dry-run mode for preview
- ✅ Outputs markdown or JSON format
- ✅ Robust error handling

### 2. Git Hook

| File | Purpose | Location |
|------|---------|----------|
| `post-tag` | Git hook that triggers sync on release tags | `/templates/hooks/` |

**Features:**
- ✅ Only processes release tags (`v*.*.*`)
- ✅ Fails gracefully if sync unavailable
- ✅ Non-blocking (won't prevent tag creation)
- ✅ Clear user feedback

### 3. Installation Command

| File | Purpose | Location |
|------|---------|----------|
| `setup-knowledge-sync.md` | Claude Code command to install knowledge sync | `/.claude/commands/` |

**Features:**
- ✅ Verifies prerequisites (knowledge repo, git)
- ✅ Copies scripts to `.git/hooks/`
- ✅ Makes scripts executable
- ✅ Offers to test with current tag
- ✅ Provides troubleshooting guidance

### 4. Testing

| File | Purpose | Location |
|------|---------|----------|
| `test-knowledge-sync.sh` | Automated test suite | `/scripts/knowledge-sync/` |

**Tests:**
- ✅ Scripts exist and are executable
- ✅ Syntax validation
- ✅ Help messages work
- ✅ Extraction works (if tags exist)

### 5. Documentation

| File | Purpose | Location |
|------|---------|----------|
| `03-knowledge-sync.md` | Complete feature documentation | `/docs/50-features/` |
| `README.md` | Technical documentation for scripts | `/scripts/knowledge-sync/` |
| `IMPLEMENTATION.md` | Implementation summary and decisions | `/scripts/knowledge-sync/` |
| `DELIVERABLES.md` | This file | `/scripts/knowledge-sync/` |

**Documentation Includes:**
- ✅ Architecture overview
- ✅ Installation instructions
- ✅ Usage examples
- ✅ Troubleshooting guide
- ✅ Design decisions
- ✅ Future enhancements

### 6. Integration

| File | Changes | Location |
|------|---------|----------|
| `CLAUDE.md` | Added to command matrix, use cases, file locations | Root |

## How It Works

```
1. Developer creates release tag
   $ git tag v2.4.0
2. Git post-tag hook triggers automatically
3. extract-release-changes.sh runs
   - Finds previous tag (v2.3.0)
   - Extracts all commits between v2.3.0 and v2.4.0
   - Categories by type: feat, fix, chore, docs, etc.
   - Identifies breaking changes
4. update-product-knowledge.sh runs
   - Reads existing product file (if exists)
   - Preserves manual edits (Overview, Architecture, etc.)
   - Adds new release section with categorized changes
   - Maintains last 10 releases
5. Auto-commits to knowledge repository
   $ cd ~/.claude/knowledge
   $ git commit -m "docs(products): Update product-name to v2.4.0"
6. Knowledge available across all projects
   knowledge_search("product-name v2.4.0")
```

## Usage

### First Time Setup

In Claude Code, from your project root:

```
/setup-knowledge-sync
```

This installs the git hook and scripts.

### Normal Development

Just create release tags as usual:

```bash
git tag v1.0.0
git push --tags
```

Knowledge updates automatically!

### Manual Sync

If needed, run manually:

```bash
# Sync latest tag
.git/hooks/sync-knowledge.sh
# Sync specific tag
.git/hooks/sync-knowledge.sh --tag v2.4.0
# Preview changes
.git/hooks/sync-knowledge.sh --tag v2.4.0 --dry-run
```

## Design Highlights

### 1. Git Tags as Trigger

**Why:** Clean version boundaries, standard workflow, non-invasive

### 2. Git History for Versioning

**Why:** No duplication, standard git commands work, knowledge repo is versioned

### 3. Auto-Commit

**Why:** Seamless flow, consistent messages, easy to review/revert

### 4. Preserve Manual Edits

**Why:** Overview/Architecture need human context, clear separation

### 5. Conventional Commits

**Why:** Industry standard, clean categorization, optional

## Product Knowledge File Format

```markdown
# Product: my-product
## Overview
Manual content - YOU edit this
## Current Capabilities
Manual content - YOU edit this
## Architecture
Manual content - YOU edit this
## Integration Points
Manual content - YOU edit this
## Recent Changes
Auto-generated - DO NOT edit manually
### v2.4.0
## Testing
Run the test suite:
```bash
cd /Users/pabs/Sites/COPILOT/claude-copilot/scripts/knowledge-sync
./test-knowledge-sync.sh
```
Expected output:
```
Test 1: Verify scripts exist

## Future Enhancements (Not Implemented)

These are documented but not implemented in v1.0:

1. **Task Copilot Integration**
   - Extract work products created during release
   - Include architecture decisions, technical designs
   - Link to PRDs and tasks
   - **Why not now:** Requires Task Copilot CLI/API

2. **Real-Time Updates via Lifecycle Hooks**
   - PostWorkProduct hook for immediate capture
   - Update knowledge as work completes
   - **Why not now:** Adds complexity, keep v1 simple

3. **Multi-Product/Monorepo Support**
   - Detect monorepo structure
   - Per-package versioning
   - **Why not now:** Scope creep, handle in v2

4. **Knowledge Templates**
   - Product-type-specific templates
   - **Why not now:** Can be added as extension later

## Known Limitations

1. **Conventional commits recommended** for best categorization
   - Still works without them
   - User education needed

2. **Single product per repo** assumed
   - Monorepos need manual setup

3. **Git-only extraction**
   - Limited to commit messages
   - Future: integrate work products

4. **No conflict resolution**
   - User must pull before sync
   - Manual resolution if conflicts
