# Cold Email

## When to activate
Writing cold outbound emails to prospects, reviewing email copy for effectiveness, building multi-email sequences, or designing campaigns targeting specific buyer personas (executives, operators, decision-makers).

## When NOT to use
Inbound follow-ups with warm leads, customer success or retention emails, emails to existing relationships, or low-intent list prospecting (no qualification criteria).

## Instructions

Cold email succeeds when it disrupts attention, establishes relevance, and triggers a specific response—usually a meeting or reply. Below are five battle-tested frameworks, each suited to different prospect contexts and buyer maturity levels.

### Framework 1: Do The Math
**Principle:** Open with a quantified insight derived from the prospect's own business metrics. This compels attention because the math feels personal.

**Structure:**
1. Calculate a specific impact number using their visible metrics (headcount, customer count, revenue, team size)
2. Phrase as a conditional: "If even [X%] of your [Y metric] [outcome], that's [Z value] at risk/available"
3. Position your solution as a lever that moves that number
4. Close with a single, low-friction ask (short call, 10-minute review)

**Prompt template:**
```
If even 15% of your [their headcount] sales reps hit quota this quarter, that's $[X]M in commission spend. We've helped similar teams at [peer company] reclaim that by [your mechanism]. Worth a quick look?
```

**When to use:** Prospect has public-facing metrics (funding, headcount, AUM, customer count). Best for CFO, VP Sales, VP Finance audiences.

### Framework 2: Short Trigger
**Principle:** Spot a trigger event (hiring, funding, job change, product launch, earnings call mention) and link it to a specific consequence. Email length: 3 sentences max, under 60 words.

**Structure:**
1. **Line 1 - Observation:** "[Company] just [hired VP Sales / raised $X / announced Y product]"
2. **Line 2 - Implication:** "That usually means [hidden cost / new bottleneck / bandwidth problem]"
3. **Line 3 - Ask:** "Did this land on your radar yet? [Link to one-pager or 15-min calendar]"

**Prompt template:**
```
Just saw you hired a VP Sales. Usually means scaling pains hit ops within 90 days—CAC rises, pipeline visibility breaks. We work with teams right after that moment. Open?
```

**When to use:** Prospect just triggered a searchable event. Best for mid-market and above, when timing is everything.

### Framework 3: Challenge of Similar Companies
**Principle:** Invoke a credible peer, highlight what they're doing, and suggest the prospect is at competitive risk for inaction. Works via social proof + FOMO.

**Structure:**
1. **Name a relevant peer:** "Companies like [Slack / Notion / HubSpot early-stage] are now [doing X]"
2. **Specify the competitive advantage:** "[X] is becoming table stakes for [market segment you serve]"
3. **Quantify the gap:** "Teams still using [old approach] are losing [time / deals / talent] to those ahead"
4. **Neutral positioning:** "Not saying you need to move today, but wanted to flag it"
5. **Soft ask:** "Worth a 15-min conversation to see if this affects your roadmap?"

**Prompt template:**
```
Companies like [peer] have moved their [process] from [old way] to [new way]. It's reducing their [pain metric] by ~40%. Your competitors who move first usually extend their lead. Does this map to any of your current priorities?
```

**When to use:** Prospect operates in a moving market (SaaS, D2C, healthtech). Peer must be credible, not random. Best for SVP and C-suite.

### Framework 4: Neutral Insight
**Principle:** Share a counterintuitive data point or observation unrelated to your pitch. This positions you as informed, removes sales pressure, and opens a real conversation.

**Structure:**
1. **Lead with a surprising finding:** "We analyzed [data set / behavior] across [segment] and found [counterintuitive result]"
2. **Provide context, not conclusion:** "Most teams assume [old belief], but [data point] suggests otherwise"
3. **Ask a diagnostic question:** "Is that lining up with what you're seeing internally?"
4. **Seed your relevance subtly:** "[This insight usually surfaces when we discuss [your domain]]"
5. **Light CTA:** "Happy to share the full research if useful"

**Prompt template:**
```
We just analyzed [100] deal records from [segment] and noticed something odd: highest-NRR accounts are actually using [unexpected tool], not [expected tool]. Curious if that lines up with your data. Worth a quick compare?
```

**When to use:** You have proprietary research or access to third-party data. Best for building credibility with analytical buyers (investors, operators, CTOs).

### Framework 5: Leader Responsibilities
**Principle:** Anchor your value prop to the specific metrics and pressures a C-level executive owns. Make it about their job security, not your product.

**Structure:**
1. **Name the role and its core pressure:** "As VP Revenue, you're measured on [pipeline / new ARR / churn reduction]"
2. **Identify the bottleneck that blocks that metric:** "Most teams lose [X%] of their [metric] to [specific bottleneck: poor lead quality / long sales cycles / retention leakage]"
3. **Tie your solution to their metric directly:** "We help teams reclaim that by [mechanism that moves their metric]"
4. **Reference social proof:** "Saw this at [company], they went from [before] to [after]"
5. **Make the ask about their role:** "Worth comparing notes on how you're currently [metric you improve]?"

**Prompt template:**
```
As VP Sales, your board is watching pipeline coverage and new ARR. Most teams with your structure are losing 25% of pipeline to a sales-marketing misalignment. We help close that gap—typical outcome is 15–20% improvement in coverage within 90 days. Would a quick compare of how you're structured vs. [peer model] be useful?
```

**When to use:** Prospect is a director or above, on a known hook (board pressure, metric missed, org restructure). Best for C-suite and VP-level.

## Example

**Scenario:** You're selling a sales intelligence platform to mid-market B2B SaaS companies. Your prospect is a newly hired VP Sales at a 50-person Series B company that just raised $15M.

**Email 1 (Do The Math):**
```
Subject: 50-person sales team, $15M round
If 60% of your new reps close at 70% of quota this year, that's $1.2M in commissions. We've helped teams like [peer] close that gap by 18% through better early-rep enablement. Worth 15 minutes to see if it applies?
[Calendar Link]
```

**Email 2 (Short Trigger):** (sent 4 days later if no reply)
```
Subject: Re: VP Sales hire
Just saw the Series B news. Usually means you're backfilling a pipeline gap from headcount expansion. That's where most new teams struggle. Open to a quick 10-minute call to see if we can help?
[Calendar Link]
```

**Email 3 (Challenge of Similar Companies):** (sent 5 days later if still no reply)
```
Subject: Quick thought on your hiring
Companies like [peer SaaS founder] are now running half their onboarding through [specific process]. It's becoming the norm for teams at your scale—faster ramp, less churn. Worth a conversation about whether it could move your timeline?
[Calendar Link]
```

**Email 4 (Neutral Insight):** (sent 6 days later)
```
Subject: Something we noticed in your segment
We analyzed hiring patterns at 30 Series B companies and found: teams that moved to [your mechanism] within 90 days of funding saw 22% faster quota attainment. Curious if that tracks with your internal data?
[One-pager]
```

**Email 5 (Leader Responsibilities):** (sent 5 days later)
```
Subject: Pipeline coverage question
As VP Sales at a growth company, you're measured on pipeline coverage and new ARR. Most teams with your stage are losing 20% to rep churn and slow ramps. We've helped [peer] cut that in half. Worth a quick conversation?
[15-min call]
```
