# Fitness Gym Operations

## When to activate
- You run a fitness studio, gym, CrossFit box, yoga studio, Pilates studio, or boutique fitness business
- Class fill rate has dropped — you want to identify under-attended classes and structure the recovery
- Trial-to-member conversion is below 35% and you want a structured trial follow-up sequence
- Member churn is rising and you can't tell whether it's pricing, programming, or the front-desk experience
- You're launching a new program (challenge, transformation, niche class) and need the announcement, marketing, and operational rollout

## When NOT to use
- You have a dedicated marketing person or studio manager actively running these flows — they should keep ownership
- Your studio is part of a national franchise and your corporate marketing dictates messaging
- You run a small private-training-only practice with under 30 active clients — at that volume, hand-touched relationships work better

## Instructions

### Step 1: Set up your studio context

Say:

"I run a [studio type — yoga, CrossFit, boxing, Pilates, HIIT, etc.] in [city]. Our brand is [premium / community-driven / no-nonsense / wellness-luxe]. We have [N] members at $[X] per month. Our class mix is [list of class types and approximate attendance]. Our biggest competitor is [name] and we differentiate on [reason]."

### Step 2: Trial-to-member conversion sequence

The fitness industry trial-to-member benchmark is 35-50%. Most studios run at 20-30% because their follow-up is mechanical and generic.

Say:

"A new prospect just completed their free trial week. They attended [N] classes including [specific classes]. Draft a 3-touch member conversion sequence: (1) same-day appreciation and member offer, (2) 3-day check-in addressing common objections, (3) 7-day final offer with a deadline."

The personalization lift comes from referencing specific classes they attended and instructors they met. Generic follow-up: "thanks for trying us, here's a $20 off code." Personalized follow-up: "loved having you in Sarah's 6am yesterday — heard you mentioned wanting to make 6am classes a habit. Here's what membership looks like for someone in your schedule."

### Step 3: Member retention pulse

Once a month, ask Claude to flag at-risk members:

Say:

"Here are members whose class attendance has dropped 50%+ over the last 30 days compared to their previous 30-day average. For each, draft a personalized check-in that references their typical class pattern and offers either a reset (free schedule consult) or a friendly nudge."

Members who feel seen don't churn. The check-in itself recovers many of them; the ones it doesn't recover give you the early warning to act before they cancel.

### Step 4: Class fill rate recovery

Some classes routinely under-fill. Don't kill them without a structured push first.

Say:

"My [class type] at [time] is consistently 40% full. The class works for [persona]. Draft a 2-week campaign to fill it: (1) targeted member email to people who fit the persona but haven't tried it, (2) social posts highlighting the instructor and the experience, (3) a try-it-free incentive for first-time attendees."

If the class still under-fills after a structured 2-week push, you have a different answer about the class than if it under-fills passively.

### Step 5: Challenge and transformation launches

Fitness studios run 4-12 week challenges as retention and revenue events. Each one is a launch.

Say:

"I'm launching a 6-week [body composition / strength / yoga immersion] challenge starting [date]. The cost is [$X]. The result we promise is [outcome]. The work is [program description]. Draft: (1) the announcement email, (2) the landing page copy, (3) a 4-email pre-launch sequence, (4) the day-1 welcome email for participants, (5) a weekly check-in template the coach can personalize."

You get a coordinated launch package. Review, polish to your voice, deploy.

### Step 6: Instructor and class-specific marketing

For studios with a roster of instructors, each instructor is a small brand. Ask Claude to write instructor-specific recruiting copy:

Say:

"Sarah teaches 6am vinyasa flow yoga. Her vibe is [calm-precise / warm-and-fun / strict-traditional]. Her members tend to be [persona]. Draft: an Instagram bio for her, a 3-paragraph instructor profile for the website, and 3 social posts that introduce her teaching to new prospects."

This makes instructors more discoverable and gives them content they can share themselves.

## Example

You run a 220-member boutique HIIT studio at $169/month. Your trial-to-member conversion is 24% — well below the industry benchmark. You're losing 8-12 trial prospects per month who could have been members. At your price point, each missed conversion is $2,000+ in annual revenue lost.

You set up the 3-touch trial conversion sequence with Claude. Two weeks later, a new prospect named Mark finishes a free week with 4 attended classes.

**Touch 1 (same day):** "Mark — loved having you in Tuesday's 6am and Thursday's lunch. Saw you stayed for the cooldown chat with Jen — that's a good sign you're going to like it here. Membership is $169/month, all classes, unlimited. If you want to start before the weekend, I can lock you in at the trial member rate of $149 for your first 3 months. Reply if you want to grab that."

**Touch 2 (3 days):** "Mark — quick check-in. I noticed you mentioned you usually train at 6am. Our 6am roster has 18 regulars, and Jen and Tom are the two coaches you'll see most. If pricing is the question, $149/month is a fair test. If schedule is the question, you have 7 weekly 6am slots and the consistency works for everyone who shows up at that hour."

**Touch 3 (7 days):** "Mark — last note from me. The trial rate ($149/month for 3 months) expires Friday. After that it's $169. Either way, you'll always be welcome here. If you want to lock in, reply and I'll get you set up in 5 minutes. If not, drop in any time."

Mark converts. Across the month, trial conversion moves from 24% to 41%. That's 3-4 extra members per month who otherwise would have ghosted. At $169/month, the recovery is $6-8K in MRR within 60 days.

The skill is the highest-ROI workflow you've added in two years.
