# Driver Wellness & Retention

The trucking industry has a driver shortage of ~80,000 (US) and turnover at large fleets exceeds 90%/year for OTR drivers. Smaller fleets typically have lower turnover (30-50%) but still suffer. Retention is cheaper than recruiting.

## Why drivers leave

Top reasons cited in ATA surveys:
1. **Compensation** — pay below market
2. **Home time** — too much OTR, not enough home
3. **Equipment** — old trucks, unreliable, no creature comforts
4. **Dispatch** — poor planning, treating drivers as numbers
5. **Detention not paid** — sitting at shippers for free
6. **Disrespect from carrier / dispatch**
7. **Health issues** — disqualified medically
8. **Lack of advancement** — no promotion path
9. **Lifestyle dissatisfaction** — divorce / family pressures
10. **Insurance / benefits** — inadequate

## Cost of turnover

For a US OTR fleet:
- Cost to replace one driver: $5,000-$15,000 (recruitment, training, lost productivity, claims during onboarding)
- For 100-truck fleet at 90% turnover: 90 drivers replaced × $10,000 = $900K/year just in turnover cost
- Add 10% retention bonus instead: 100 × $3,000 = $300K/year — saves $600K AND improves continuity

## Common driver health issues

Driver-population-specific health stats:
- **Obesity:** ~70% of long-haul drivers are obese (BMI ≥ 30)
- **Hypertension:** ~30% have controlled or uncontrolled high BP
- **Sleep apnea:** ~30-40% have undiagnosed or untreated OSA
- **Mental health:** depression + anxiety rates 2-3× general population
- **Smoking:** ~50% of drivers smoke
- **Diabetes:** ~15-20%

These all contribute to medical disqualification + crash risk. A carrier with a driver wellness program reduces:
- Workers' comp claims
- Medical disqualifications
- Sleep-related crashes
- Insurance premiums

## Effective wellness programs

**Tier 1 — Basic (low cost):**
- Annual health fair (free clinic visit, BMI, BP, A1C)
- Telehealth benefit (cheap, easy)
- Wellness app subscription ($10-20/driver/month — apps like Rolling Strong)
- Sleep apnea screening + CPAP support

**Tier 2 — Mid (medium cost):**
- Reimbursement for healthy food choices at truck stops
- Health coaching subscription
- Gym membership reimbursement
- On-site clinic at major terminals
- Mental health benefits (EAP — Employee Assistance Program)

**Tier 3 — Premium (higher cost):**
- Full health insurance with no premium contribution
- On-site fitness equipment in terminals
- Annual physical above and beyond DOT physical
- Wellness coordinator on staff
- Free CPAP machines + sleep studies
- Mental health counseling at fleet expense

## Home-time policies

OTR drivers expect home time. Standard configurations:

| Type | Days OTR | Days Home | Pay Level |
|---|---|---|---|
| OTR (out 2-3 weeks) | 14-21 | 1-3 | Highest base |
| OTR weekly | 5-7 | 2 | High base |
| Regional | 3-5 | 2-3 | Mid base |
| Dedicated route | Daily/weekly | Daily | Lower base, more stable |
| Local (home daily) | 5 daily | 2 | Lowest base, best lifestyle |

Carriers increasingly offer **"hometime guarantees"** — written commitments to specific home schedules. Drivers report this is one of the biggest retention factors.

## Detention pay best practice

When shippers/receivers hold a driver, the carrier should:

1. Bill the shipper for detention beyond free time (typically 2 hours)
2. Pay the driver a portion of the detention ($10-25/hour after free time)
3. Document the wait time via ELD

If the shipper doesn't pay detention, the carrier still owes the driver. Disputed detention is one of the most damaging retention issues.

## Mental health support

Trucking has elevated rates of:
- Depression (2-3× general population)
- Anxiety
- PTSD (especially from prior accidents)
- Substance abuse
- Suicide risk

A driver-supportive culture includes:
- EAP (Employee Assistance Program) with telehealth counseling
- Drug & alcohol resources beyond DOT requirements
- Peer support network (driver-to-driver)
- Open communication about stress + mental health
- Management trained to recognize warning signs

Trucker suicide prevention: 1-800-273-TALK or specific trucking-industry hotlines.

## Onboarding for retention

New drivers in first 90 days are most likely to leave. Best practices:
- **First-week orientation** with formal training, not just paperwork
- **Buddy / mentor** assigned for first 30 days
- **Weekly 1:1 check-ins** with dispatcher / safety manager for first 90 days
- **Performance feedback** at 30/60/90 days
- **Pay bump or bonus** at 90-day mark
- **First-year retention bonus** at 12-month anniversary

## Recognition + culture

Things that don't cost much but matter:
- Drivers' names mentioned at weekly safety meetings
- Top-decile drivers recognized publicly
- Anniversary acknowledgments (1-yr, 5-yr, 10-yr)
- Driver-of-the-month / driver-of-the-quarter awards
- Apparel + branded merchandise
- Family-friendly events (BBQs, holiday parties)
- Newsletter / Slack channel celebrating wins

What costs more but matters:
- Annual retention bonuses
- Equipment upgrades (new trucks, fridges, microwaves)
- Truck washes / detailing benefits
- Premium pay for difficult lanes

## Industry benchmarks

| Fleet Type | Turnover Rate (Annual) |
|---|---|
| Top 100 OTR carriers | 80-100% |
| Mid-size OTR (50-200 trucks) | 50-80% |
| Small OTR (15-50 trucks) | 30-50% |
| Regional / Dedicated | 25-50% |
| Local / Home daily | 15-35% |

Goal: be in the bottom quartile for your size + type.

## Common retention mistakes

1. **Promising pay or equipment in recruiting, then not delivering.** Driver leaves in 90 days.
2. **Dispatching like a logistics algorithm** vs treating drivers as humans. High-quality drivers leave first.
3. **Not paying detention.** Massive retention killer.
4. **Old, broken-down trucks** assigned to entry-level drivers.
5. **No advancement path** — driver hires on as company driver, never offered owner-operator or trainer role.
6. **Inconsistent home time** — promising weekends home, then assigning weekend dispatch.
7. **Toxic dispatch culture** — yelling, blaming, micro-managing.

## ROI on retention

A 10% retention improvement at a 25-truck fleet:
- Saves 2-3 driver replacements per year
- Savings: $20K-$50K/year in turnover cost
- Plus: longer-tenured drivers run more efficiently, fewer claims, fewer violations

Many carriers find that a small investment ($1K-2K per driver) in wellness + retention pays back 3-5× over 12 months.

## Where this fits in X3

X3's customer success layer tracks driver tenure + retention as metric. Carriers asking about turnover trends can pull X3's reports showing average driver tenure + retention rate vs industry benchmarks.

For carriers struggling with retention, recommend they:
1. Survey their drivers anonymously (Glassdoor or similar)
2. Identify top 1-2 pain points
3. Address structurally before adding new benefits
