# Cartographer

Maps codebases of any size using parallel Sonnet subagents.

**CRITICAL: Opus orchestrates, Sonnet reads.** Never have Opus read codebase files directly. Always delegate file reading to Sonnet subagents - even for small codebases. Opus plans the work, spawns subagents, and synthesizes their reports.

## Quick Start

1. Run the scanner script to get file tree with token counts
2. Analyze the scan output to plan subagent work assignments
3. Spawn Sonnet subagents in parallel to read and analyze file groups
4. Synthesize subagent reports into `docs/CODEBASE_MAP.md`
5. Update `CLAUDE.md` with summary pointing to the map

## Workflow

### Step 1: Check for Existing Map

First, check if `docs/CODEBASE_MAP.md` already exists:

**If it exists:**
1. Read the `last_mapped` timestamp from the map's frontmatter
2. Check for changes since last map:
   - **Primary (git available):** Run `git log --oneline --since="<last_mapped>"` to detect changed files
   - **Fallback (no git):** Check if `docs/.cartographer-state.json` exists. If so, run the scanner and compare file SHA-256 hashes against the stored state. If the state file doesn't exist, fall back to comparing file counts/paths
3. If significant changes detected, proceed to update mode
4. If no changes, inform user the map is current

**If it does not exist:** Proceed to full mapping.

### Step 2: Scan the Codebase

Run the scanner script to get an overview. Try these in order until one works:

**Note:** The script uses UV inline script dependencies (PEP 723). When run with `uv run`, tiktoken and pathspec are automatically installed in an isolated environment - no global pip install needed.

If not using UV and dependencies are missing:

The output provides:
- Complete file tree with token counts per file
- Total token budget needed
- Skipped files (binary, too large)

### Step 3: Plan Subagent Assignments

Analyze the scan output to divide work among subagents:

**Token budget per subagent:** ~150,000 tokens (safe margin under Sonnet's 200k context limit)

**Grouping strategy:**
1. Group files by directory/module (keeps related code together)
2. Balance token counts across groups
3. Aim for more subagents with smaller chunks (150k max each)

**For small codebases (<100k tokens):** Still use a single Sonnet subagent. Opus orchestrates, Sonnet reads - never have Opus read the codebase directly.

**Example assignment:**

### Step 4: Spawn Sonnet Subagents in Parallel

Use the Task tool with `subagent_type: "Explore"` and `model: "sonnet"` for each group.

**CRITICAL: Spawn all subagents in a SINGLE message with multiple Task tool calls.**

Each subagent prompt MUST:
1. List the specific files/directories to read
2. Request analysis using the **strict structured output format** below
3. Include the anti-hallucination and length-limit instructions verbatim

**Subagent output schema (include in every subagent prompt):**

CRITICAL RULES:
- Do NOT hallucinate dependencies. If a module imports something not in your
  assigned files, label it as [EXTERNAL/UNKNOWN].
- Keep each file analysis under 150 words. Prefer bullets over prose.
- If you cannot read a file, set status to PARTIAL and list it in failed_paths.
  Continue analyzing the remaining files.
- Do NOT summarize or rephrase the file contents — document the structure.

### Step 5: Synthesize Reports

Once all subagents complete, synthesize their outputs:

1. **Check subagent status**: Review each report's `status` field
   - If any subagent returned `PARTIAL` or `FAILED`, note the failed_paths
   - Continue synthesis with available data — do NOT re-run failed subagents
   - Add an `## Unmapped Areas` section to the final map listing any gaps
2. **Merge** all subagent reports
3. **Deduplicate** any overlapping analysis
4. **Resolve `[EXTERNAL/UNKNOWN]` references** across subagent reports — if one subagent's unknown import is another subagent's export, connect them
5. **Identify cross-cutting concerns** (shared patterns, common gotchas)
6. **Build the architecture diagram** showing module relationships
7. **Extract key navigation paths** for common tasks

### Step 6: Write CODEBASE_MAP.md

**CRITICAL: Get the actual timestamp first!** Before writing the map, fetch the current time:

Add or update the codebase summary in CLAUDE.md:

## Update Mode

When updating an existing map:

**Important:** The `files` hash map in `docs/.cartographer-state.json` must exclude Cartographer outputs (`CODEBASE_MAP.md`, `.cartographer-state.json`) and other skill outputs (`SPEC.md`, `cartographer.md`, `codex-plan.md`). These are excluded via `--exclude` flags in the scanner command to prevent recursive self-reference and ensure stable, reproducible token counts.

1. Identify changed files:
   - **With git:** `git diff --name-only <last_mapped_commit>..HEAD` or `git log --name-only --since="<last_mapped>"`
   - **Without git:** Compare scanner output against `docs/.cartographer-state.json` (file hashes)
2. Spawn subagents only for changed modules
3. Merge new analysis with existing map
   - **CRITICAL:** Perform in-place replacement of ONLY the updated modules. You MUST retain all existing documentation for unmodified modules verbatim. Do NOT summarize or trim unchanged sections.
4. Update `last_mapped` timestamp (run `date -u +"%Y-%m-%dT%H:%M:%SZ"` to get actual time)
5. Preserve unchanged sections
6. Update `docs/.cartographer-state.json` with current file hashes:

## Token Budget Reference

Always use Sonnet subagents - best balance of capability and cost for file analysis.

## Troubleshooting

**Scanner fails with dependency error:**

**Python not found:**
Try `python3`, `python`, or use `uv run` which handles Python automatically.

**Codebase too large even for subagents:**
- Increase number of subagents
- Focus on src/ directories, skip vendored code
- Use `--max-tokens` flag to skip huge files

**Git not available:**
- Fall back to SHA-256 hash comparison via `docs/.cartographer-state.json`
- If state file doesn't exist, fall back to file count/path comparison
- State file is auto-generated after each successful mapping
