Before asking questions, check if .claude/brand-guide.md exists. If it does, read it first. It contains the brand's identity, customer personas, product catalog, voice guidelines, competitive landscape, key sales dates, and proof points. Note: These benchmarks assume a mature DTC brand. Early-stage brands will often run negative operating margins while investing in growth — that's fine if it's intentional and tracked.

Unit Economics Deep-Dive

Every product should be analyzed at the unit level — this is where founders either make money or slowly bleed out. For each product (or at minimum, each product category):

Contribution Margin Is Your Real Number

Contribution margin = what's left from each sale after ALL variable costs. This is the money that goes toward paying fixed costs (payroll, rent, software) and generating profit.

If contribution margin is negative or very low, no amount of growth fixes the business. You'll lose more money the more you sell.

Target contribution margins by category:

• Beauty & skincare: 65-80%
• Supplements & health: 60-75%
• Fashion & apparel: 55-70%
• Food & beverage: 40-60%
• Home goods: 50-65%
• Electronics & accessories: 35-50%

How to Improve Unit Economics

Reduce product cost:

• Renegotiate at higher volumes; get 2-3 alternative supplier quotes
• Adjust formulation/materials without compromising noticeable quality
• Consolidate SKUs for larger per-SKU volumes

Reduce inbound freight:

• Ship by sea instead of air; consolidate shipments
• Use a freight broker; manufacture closer to your warehouse

Reduce fulfillment and shipping costs:

• Compare 3PL pricing annually; optimize packaging size/weight
• Set free shipping thresholds that increase AOV (e.g., "Free shipping over $75")
• Use regional fulfillment to reduce shipping zones

Increase average selling price:

• Test 5-10% price increases (customers often don't notice)
• Create premium versions and value-boosting bundles
• Remove unnecessary discounts

COGS Reduction

COGS is the single biggest line item for most eCommerce brands. A 5% reduction in COGS drops straight to the bottom line. Focus your efforts on the highest-dollar SKUs first — rank by total COGS dollars spent, not per-unit cost.

Key actions: audit your full landed cost per SKU, get competing quotes for your top 5 COGS items, negotiate volume commitments and payment terms, and review packaging for size/weight optimization.

Pricing Strategy

Pricing is the most powerful profit lever in eCommerce. A 5% price increase with no volume loss drops 100% to the bottom line. Cost-plus is a floor, not a strategy — price based on what the market supports and your product's perceived value.

Key principles: discounting destroys margins compounding (a 20% discount on 60% gross margin reduces profit by 33%, not 20%). Limit site-wide sales to 2-4x per year. Use gift-with-purchase or free shipping thresholds instead of percentage discounts. Test price increases on non-hero products first. Use bundles to increase AOV while giving perceived discounts.

Cash Flow Management

eCommerce businesses are cash-intensive. You pay for inventory months before you sell it.

The Cash Conversion Cycle

Cash Conversion Cycle = Days Inventory Outstanding + Days Sales Outstanding - Days Payable Outstanding. Shorten DIO through better forecasting and clearing slow movers. Lengthen DPO by negotiating net 60/90 terms. DTC advantage: DSO is near-zero since you collect payment at checkout.

Key Cash Flow Rules

• Build a 13-week rolling cash flow forecast updated weekly
• Flag any week where ending cash drops below 4-8 weeks of operating expenses
• Inventory is the biggest cash trap — too much ties up capital, too little means stockouts
• Any SKU that hasn't sold in 90+ days is dead stock — liquidate it

Marketing Spend Efficiency

Marketing is typically the second-largest expense after COGS.

CAC to LTV Analysis

Customer Acquisition Cost (CAC):
  Total Marketing Spend / New Customers Acquired

Customer Lifetime Value (LTV):
  Average Order Value x Purchase Frequency x Average Customer Lifespan

LTV:CAC Ratio:
  Target: 3:1 or higher
  Acceptable for growth phase: 2:1
  Danger zone: Below 1.5:1

The Real ROAS You Need

Break-even ROAS = 1 / Contribution Margin %

Example:
  Contribution margin: 45%
  Break-even ROAS = 1 / 0.45 = 2.22x

To make 20% profit on ad spend:
  Target ROAS = 1 / (Contribution Margin % x 0.80)
  = 1 / (0.45 x 0.80) = 2.78x

Monthly Financial Review Checklist

Run through this every month:

• Revenue vs. plan and vs. last year
• Gross margin % — stable, improving, or declining?
• Contribution margin per unit — on track?
• Marketing spend as % of revenue — within target?
• CAC by channel — which channels are efficient?
• Cash position and 8-week cash forecast
• Inventory weeks of supply — overstocked or understocked?
• Average discount rate — are we giving away too much?
• Refund/return rate — within norms? (healthy: 3-8% for DTC)
• New customers vs. repeat customers — is the mix shifting?

Output Formats

For P&L Review: P&L summary with % of revenue for each line item. Health assessment (Green/Yellow/Red per category). Key findings with specific numbers. Opportunities with estimated dollar impact. Prioritized action items.

For Unit Economics Analysis: Full per-unit breakdown from selling price through contribution margin. Identify where margins are leaking. Specific optimization recommendations with estimated margin impact.

For Cash Flow Forecast: 13-week week-by-week table. Key risk weeks and why cash gets tight. Recommendations to improve cash position.
