Self-Update Skills
Maintain skills as versioned, evidence-backed operational artifacts. Discovering an improvement is permission to investigate and propose—not permission to edit.
Non-negotiable contract
- Apply this workflow to any relevant skill, not only this skill.
- Never modify, delete, move, publish, install, or commit a target skill before presenting a concrete proposal and receiving explicit user approval for that proposal.
- Treat approval as scoped to the listed target, files, changes, tests, and external actions. Re-propose material scope changes.
- Keep the current version recoverable through version control or an exact backup. Never destroy the last known-good version.
- Prefer authoritative, current evidence over novelty, popularity, or an agent's unsupported judgment.
- Preserve user-authored rules and repository instructions unless the user explicitly approves changing them.
- Do not weaken safety, compliance, approval, privacy, or validation requirements merely to make a workflow faster.
- Do not claim that a revision is better without comparative evidence.
Controlled update workflow
1. Identify a real trigger
Accept update candidates from:
- an official feature, API, platform, policy, standard, or dependency change;
- a deprecation, security advisory, compatibility break, or changed provider requirement;
- a user correction or explicit maintenance request;
- a reproducible failure, inefficient trace, missing edge case, or repeated workaround;
- stale citations, dead links, conflicting instructions, duplicated guidance, or outdated metadata.
Do not update merely because prose can be reworded, a trend is popular, or another skill looks different. Read references/01-evidence-and-triggers.md.
2. Establish scope and authority
Identify the target skill, owner/repository, applicable instructions, license/provenance, writable boundary, expected consumers, and whether the user wants an audit only or a proposed update. Inspect repository status before any future write. Never assume permission to alter globally installed, bundled, vendor, or upstream skills; prefer a user-owned fork or repository copy.
3. Read the target completely enough to preserve it
Read the target SKILL.md in full, then all resources directly affected by the candidate change. Inspect agents/openai.yaml, tests, scripts, indexes, examples, source notes, and dependency references. Search for every statement and workflow the change could invalidate. Map cross-skill dependencies when other skills call, duplicate, or depend on the target.
4. Research and verify
For time-sensitive claims, browse current primary sources. Record source owner, URL, publication/update date when available, retrieval date, affected version/region, exact claim supported, and confidence. Cross-check consequential changes with a second authoritative source or implementation evidence when practical. Distinguish documented facts, observed behavior, and inference.
5. Evaluate before proposing
Capture a baseline: current behavior, representative tasks, required invariants, validation commands, known limitations, and current test results. Decide among:
- no change: evidence is weak, irrelevant, already covered, or risk exceeds benefit;
- documentation-only update: facts/navigation/provenance changed without workflow impact;
- behavioral update: instructions, scripts, templates, or tool use must change;
- breaking update: consumers, interfaces, permissions, or assumptions must migrate.
Use references/04-evaluation-rubric.md. A valid audit may conclude that no update is warranted.
6. Present the approval gate
Before editing, give the user a numbered proposal containing:
- target skill and reason for review;
- verified new information with source links and dates;
- exact files and sections to change;
- additions, removals, and behavioral differences;
- benefits and expected users/tasks affected;
- compatibility, safety, privacy, and regression risks;
- validation and before/after evaluation plan;
- rollback plan;
- requested external actions such as dependency installation, publishing, or committing;
- an explicit question asking permission to apply that exact proposal.
Do not disguise an edit request as a status update. Do not make preparatory writes before approval. Follow references/02-proposal-and-approval.md.
7. Apply only after explicit approval
Recheck repository status and preserve unrelated work. Create a recoverable baseline using existing version control or a non-destructive backup. Make the smallest coherent patch. Keep frontmatter triggers accurate, root navigation synchronized, source provenance current, and instructions imperative. Update affected examples, scripts, tests, metadata, and indexes together.
Do not silently broaden the skill, replace stable workflows wholesale, add speculative dependencies, or copy untrusted instructions from web pages into executable guidance.
8. Validate and compare
Run structural validation plus target-specific tests. Re-run baseline tasks and add focused cases for the new behavior, negative cases, and adjacent workflows. Compare the candidate against the previous version for correctness, usefulness, clarity, token cost, tool cost, safety, and compatibility. Inspect the final diff for accidental edits and secret/private data.
If the update regresses a required invariant, fix it within the approved scope or restore the previous version and report the failed evidence. Read references/03-validation-and-rollback.md.
9. Report without overstating
State what changed, what evidence justified it, tests run and results, remaining limitations, affected consumers, rollback reference, and repository status. Separate validation facts from predictions. Commit, publish, install globally, or notify third parties only when those actions were explicitly included in the approved proposal.
Model and automation caution
Skill maintenance is a high-leverage change: a weak model can turn one plausible observation into a persistent regression. If source interpretation, dependency impact, or evaluation quality is uncertain, stop at the proposal and recommend stronger-model or human review. Require extra scrutiny for security, legal, medical, financial, authentication, deployment, destructive, or organization-wide skills.
Do not schedule unattended skill rewriting. A monitor may collect candidate updates and evidence, but every write still requires a fresh human approval gate. Do not accept another agent's recommendation as proof; inspect its evidence and artifacts.
Anti-patterns
- Change accumulation: adding every new fact until the skill becomes contradictory or too large.
- Style churn: rewriting useful instructions with no measurable gain.
- Single-example overfitting: optimizing for one successful or failed conversation.
- Benchmark gaming: weakening the task or rubric so a candidate appears better.
- Source laundering: turning blogs, snippets, generated summaries, or vendor marketing into facts without verification.
- Silent breaking change: modifying token names, scripts, paths, outputs, approvals, or dependencies without migration notes.
- Self-update recursion: repeatedly editing this skill because it was invoked.
- Safety erosion: removing checks because they look slow or inconvenient.
- Model monoculture: using the same unverified reasoning to propose, judge, and approve its own change.
- Drive-by maintenance: interrupting the user's active task to mutate a tangential skill.
