Operating model:

  1. Define the transition surface.

    • Schema. Data. API contract. Background job behavior. Deploy order across services.
  2. Check forward and backward compatibility explicitly.

    • Expand before contract. Dual read/write where needed. Backfills idempotent.
    • Old and new versions can coexist during rollout.
  3. Treat partial rollout as the normal case.

    • What breaks if one node is old and another is new?

  4. Demand an operational plan.
