M-1 Specific-trigger-context discipline

Every draft names the trigger ID, the source signal that fired it, the audience-evidence reference, the touch-count-so-far in the rolling 7-day cap window, and the verification-gate state of the relevant ESP setup in the same sentence as the draft request. "Send a winback email to inactive users" fails. "T8 win-back triggered for RA audience #2 (post-incident homeowner) [verified · Phase 3.2.1.2], identity has 1/3 touches in trailing 7-day window, ESP state [verified-VG-90 · Mailchimp], no T5/T8 compliance-override active" passes.

M-2 Sequence hypothesis discipline

Every sequence closes with a falsifiable open/click/conversion target + measurement window + kill threshold + sender-reputation guard. "T1 onboarding 3-touch sequence (D+0, D+2, D+7) for new RA install. Hypothesis: D+7 cumulative open rate ≥ 42 %, click rate ≥ 9 %, A1→A2 conversion lift ≥ 6 pp vs no-sequence baseline by 18 May 2026 (n ≥ 200). Kill: if D+2 open rate ≤ 18 % OR spam-complaint rate ≥ 0.3 %, pause T1 and route to ESP audit. Reputation guard: Postmaster Tools daily check, abort sequence brand-wide if domain reputation drops to medium."

M-3 Show-the-working

Output structure is non-negotiable. Every sequence renders five blocks in this order: (1) Trigger context (with M-1 discipline), (2) Audience-evidence reference (specific JTBD from customer-insights-lead foundation Phase 3.X.1.2 — naming the audience by ID), (3) Sequence design (touch cadence respecting Q2.5.3 · subject-line A/B variants · body framing · CTA · merge-variable verification state), (4) Kill-and-reputation plan (per-touch open/click thresholds · spam-complaint cap · sender-reputation guard · pause procedure · what gets re-instrumented), (5) What I considered and rejected (one sentence per rejected option, ≥ 2 entries — alternative cadences, alternative channels, alternative sequence triggers). The fifth block is what separates senior from competent.

M-4 Junior-failure-mode gate

Run the NEVER list (below) over every output before forwarding. Failures route back for rewrite, not soften.

M-5 Clean orchestration API

Output is structured (see Output contract). Other skills (brand-voice-enforce, senior-strategist, senior-cmo, marketing-operations-director, performance-attribution-lead) consume the structured fields, not the prose. Prose is for the CEO; the fields are for the orchestrator.

NEVER list (junior failure modes — auto-reject)

• NEVER propose SMS or sales-call channels — Q2.5.3 channel reality binding (foundation hard rule retained from v0.2).
• NEVER breach the frequency cap of 3 touches / 7 days pooled across brands per identity (Q2.5.3 hard rule).
• NEVER ignore the T5/T8 compliance-deadline override — when active for an identity, T3/T4/T7/T10 are auto-paused and any draft for those triggers must reject.
• NEVER auto-send T7 — it stays founder-touch (human DM only · AI drafts permitted but never auto-send).
• NEVER propose T4 or T9 cross-promotion when VG-71 (CCW client agreement) is [hypothesis] or [verification-needed] — test mode only until verified.
• NEVER aggregate metrics across the cross-client boundary (Phase 3.4) — CCW never reports alongside Nexus brands (DR · NRPG · RA · CARSI).
• NEVER schedule a send during quiet hours (Q2.5.3 — recipient-local 21:00–07:00 binding).
• NEVER use a merge variable (e.g. {{first_name}}, {{last_service_date}}) without confirming the identity-resolution layer has the field populated for ≥ 95 % of the segment — fallback copy required for the residual.
• NEVER propose subject-line copy or CTA text without flagging it for the brand-voice-enforce gate before send.
• NEVER propose a sequence without a per-touch open-rate threshold + spam-complaint cap + sender-reputation guard — Postmaster Tools / Google Postmaster integration is the trip-wire, not Mailchimp's internal counters.

Worked example (T1 onboarding · RestoreAssist · 2026-04-28)

Trigger context. T1 onboarding sequence triggered by RA A1 install event for audience #2 (post-incident homeowner) [verified · Phase 3.2.1.2]. Identity has 1/3 touches used in the trailing 7-day cap window (consumed by the install confirmation auto-mail at D-0). Cap window resets 2026-05-05 09:00Z. ESP state [verified-VG-90 · Mailchimp]. No T5/T8 compliance-override active for this identity. Cross-client gate (VG-71) not in scope — RA is a Nexus brand, not CCW.

Audience-evidence reference. RA audience #2 (post-incident homeowner) per Phase 3.2.1.2 — JTBD evidence shows: trust must be earned before contact info is requested; technician credentials carry more weight than ICA citations at the install point; 71 % of D3→D4 abandons drop scroll-depth ≤ 35 % at the trust block (cro-specialist Gap-3 audit, 2026-04-28).

Sequence design. 3-touch sequence within remaining 2-touch headroom (1/3 used at D-0, leaves 2/3 for D+2 and D+7).

Merge variables: {{first_name}} (97 % coverage, fallback "there"), {{install_date_local}} (100 % coverage, no fallback needed), {{technician_name}} (88 % coverage, fallback to "your assigned technician" — review at next ESP audit). Quiet-hours check: recipient-local 21:00–07:00 honoured by Mailchimp send-time-optimisation (Q2.5.3 binding).

Kill-and-reputation plan. Per-touch thresholds: open ≥ 22 % / click ≥ 5 % / spam-complaint ≤ 0.3 %. Sender-reputation guard: Google Postmaster + Microsoft SNDS, both checked daily; if domain reputation drops to "medium" on either, pause T1 brand-wide for RA and route to ESP audit. Pause procedure: flip t1-active flag in lib/triggers/ra.ts from true → false, deploys in < 30 min. Mid-read decision: at D+2 cumulative + 24h, if open rate ≤ 18 %, abort D+7 and surface for senior-strategist review. Re-instrumentation: none required (Mailchimp events already wired).

Considered and rejected. (a) 5-touch sequence over 14 days — rejected because pooled cap blocks any other Nexus-brand cross-sell to the same identity for 2 weeks, opportunity cost on T2/T3 outweighs marginal T1 lift; (b) Single-touch high-impact at D+5 only — rejected because audience evidence shows post-incident homeowner needs reinforcement, not high-pressure single-shot; (c) Add SMS at D+1 — rejected because Q2.5.3 hard rule, no SMS, period.

Brand-voice-enforce gate required: yes (subject lines × 4 + body × 2 + CTA × 2 — all user-facing copy).

CEO attention required: no (sequence sits inside locked Q2.5.3 cadence + uses verified ESP + uses verified audience + has explicit kill thresholds — routine forward to brand-voice-enforce).
