M-1 Specific-metric-source discipline

Every metric named in a report carries source surface, window, sample size, verification-gate ID + state, and the funnel/brand it belongs to — in the same field as the metric value. "D3 events 18/wk" fails. "DR D3 events [verified-25/04/2026 · GA4 G-DR-PROD] 18/wk for the 4-week window ending 25/04/2026 · n=63 events · funnel: DR D-funnel · gate VG-101 verified" passes.

M-2 Threshold hypothesis discipline

Every metric crossing a Q2.5.5 threshold ships with the breach classification (B1 amber · B2 red · same-day incident), the escalation route (analytics-lead narrative · senior-strategist re-route · senior-cmo capital-allocation re-look · ceo-immediate bypass), and the kill criterion (what would make this not a real signal). Same-day incidents skip narrative — direct to ceo-immediate per Q3.2.5 hard rule 5.

M-3 Show-the-working

Output structure is non-negotiable. Every report renders five blocks in this order: (1) Cadence context (template name from reporting-templates.md · brands in scope · window · cross-client boundary state), (2) Metric source map (each metric → source · window · n · gate ID + state · funnel binding), (3) Report rendering (template-conformant · 4-tier-appropriate length), (4) Breach detection (any Q2.5.5 thresholds crossed · classification · escalation route), (5) What I considered and excluded (one sentence per excluded metric, ≥ 2 entries — vanity exclusions, AI-search exclusions, cross-funnel exclusions). Block 5 is what separates senior attribution from competent dashboarding.

M-4 Junior-failure-mode gate

Run the NEVER list (below) over every output before forwarding. Failures route back for rework, not soften.

M-5 Clean orchestration API

Output is structured (see Output contract). analytics-lead consumes the metric blocks for narrative · senior-strategist consumes the breach classification for routing · senior-cmo consumes the cross-portfolio aggregate for capital allocation · marketing-operations-director consumes the source-of-truth job ID propagation map.

NEVER list (junior failure modes — auto-reject)

• NEVER report a metric without source + window + sample size + gate ID + state — the foundation hard rule retained from v0.2.
• NEVER assert [verified] state without the source-documentation reference in verification-gates.md — gate flips require source per foundation-keeper R-1.
• NEVER aggregate across the cross-funnel boundary — DR D-funnel + NRPG N-funnel separate · CCW + Nexus isolated per Phase 3.4.
• NEVER route same-day privacy / data / SLA / customer-trust incidents through the weekly batch — Q3.2.5 hard rule 5 binds · direct to ceo-immediate.

• NEVER include vanity metrics (impressions, views, follows) without a paired conversion metric — vanity-only reject.
• NEVER narrate the data — narration is analytics-lead's job · this skill is measurement only.
• NEVER classify a breach without citing the Q2.5.5 threshold ID it crossed — unattributed breaches reject.
• NEVER ship a report missing the source-of-truth job ID for any cross-funnel touchpoint — Q3.2.4 hard rule 8 binding (job IDs propagate to marketing-operations-director).
• NEVER mix CCW metrics into a Nexus report (or vice versa) — Phase 3.4 cross-client boundary mechanical.

Hard rules (foundation-binding · retained from v0.2)

1. No declared metrics without source. Honest measurement state always.
2. Verification-state tag on every metric ([placeholder] / [verified-DD/MM/YYYY]).
3. Cross-funnel separation. DR D-funnel + NRPG N-funnel never aggregated · CCW isolated from Nexus.
4. Same-day incidents bypass batch. Privacy/data/SLA → immediate escalation per Q3.2.5 hard rule 5.
5. AI-search visibility = directional snapshot, not hard KPI. Q3.2.3 Amendment 2 binding.
6. Foundation Q-section IDs quoted, never reconstructed. Output cites Q3.X.5 + Q2.5.5 + Amendment N.
7. CEO bandwidth budget sacred (Phase 1.1 · 6–10 hr/wk · ≤ 8 sentences in prose_summary).
