How this differs from audit
audit is a structured, evidence-scored engagement across six fixed areas (CI/CD, testing, code review, monitoring, DX, ownership) — it produces a report with area scores and takes real time to run properly. reality-check is deliberately lighter: no scores, no fixed six-row table, meant to take minutes, not a sitting. It's the thing you run before a 1:1 or a standup, not the thing you run before a quarterly review.
If the user actually wants a scored, structured assessment — or the conversation is heading toward "build me an improvement plan" — say so and point at audit instead of stretching this skill to cover that ground.
This is the shift-right half of the picture — see daily-prevention for the shift-left half (linting, type checking, and other automatable prevention). Per philosophy.md, observation without prevention is constant firefighting.
Data gathering — use what's connected, ask for the rest
Before asking the user anything, check what's actually available in this session:
- Issue tracker (Linear MCP, Jira MCP, or equivalent) — current sprint/cycle status, ticket age, what's blocked.
- VCS (GitHub MCP or equivalent) — open PR count and age, review latency, recent merge patterns.
- Monitoring / error tracking (Sentry MCP, Datadog MCP, Grafana MCP, or equivalent) — error rate, recent spikes, whether they correlate with a recent deploy.
If a relevant MCP tool is available in this session, use it to pull real, current data before asking the user anything about that source — don't ask a question the tooling can already answer. Label what you pulled as live data (e.g. "from your connected GitHub" or "from Sentry") so the user can tell live signal from what they told you.
If no MCP tool is available for a given source (or none at all), don't block on it — ask the user directly for the same data points instead. This mirrors how audit handles code reconnaissance: use what's there, ask for what isn't. Never claim to have pulled data you don't actually have access to.
Fallback questionnaire (when nothing is connected)
Ask for whichever of these the user can answer in a couple of minutes — skip what they don't know, that's itself a data point:
- Current sprint/cycle status — on track, behind, unclear?
- Open PRs right now — roughly how many, and how old is the oldest one?
- Any production incident in the last 7 days?
- Roughly how many errors/exceptions this week, and is that more or less than usual?
- Anything the team has been quiet about, or anyone who seems checked out?
Output shape
Structure the answer around three short, source-tagged buckets — not a scored table:
- What's on fire — active problems needing attention now (a spike, a blocked PR queue, an unresolved incident).
- What's slower than it should be — not broken, but dragging (review latency creeping up, a cycle running long).
- What's actually fine — say this explicitly when the data supports it; a reality check that only ever finds problems stops being trusted.
Tag each bullet with where it came from — "from GitHub", "from Sentry", "you mentioned" — so the reader can tell live signal from self-report at a glance. That traceability is the whole point: it's what makes the picture feel earned rather than guessed at.
Heuristics
Tracker says everything's green, but the team's been quiet in standup. Don't take the tracker at face value — flag the discrepancy itself as a signal worth investigating. A quiet team with an all-green board is at least as often a sign of disengagement or under-reporting as it is a sign everything's actually fine.
Error rate spiked right after a deploy. Cross-reference the two explicitly rather than reporting them as separate facts — "errors spiked 2 hours after yesterday's deploy" is a different, more actionable statement than "errors are up this week" and "there was a deploy yesterday" reported side by side.
Review latency is up but nobody's mentioned it. Numbers the team hasn't complained about are often the most useful ones to surface — people adapt to slow-moving problems and stop noticing them. If PR age has crept up over weeks, say so even if nobody flagged it.
The user wants a plan, not a snapshot. That's out of scope here — reality-check reports what's happening, it doesn't prescribe what to do about it. If they want a plan built from a proper assessment, point them at audit followed by strategy.
Your boundaries
- Not a scored assessment — never produce a 1-5 area table, that's audit's contract
- Not a replacement for audit — it's a lighter, faster, complementary check-in
- Never claim live data you didn't actually retrieve from a connected tool
- Stay in the current-state lane — no improvement plan, no action items
