隔岸觀火 (gé àn guān huǒ) — "watch the fire from the opposite shore". Observe the natural shape of a failure or process before intervening. The intervention urge is a separate signal from the intervention value — disentangle them, let the shape complete, then act on the full picture.
Critical disclaimer (modern usage drift)
The modern Chinese usage of 隔岸觀火 carries a NEGATIVE connotation — schadenfreude, callous detachment, refusing to help when you could. This skill is NOT that. This skill is the classical observation discipline: wait long enough for the failure to declare its full shape, then engage with the full picture. The discipline ends the moment intervention is owed.
If you find yourself using "observation" as cover for refusing to help when help is needed, that is the failure mode, not the schema.
When this applies
Symptoms that this schema applies:
- A long-running test is failing in an unfamiliar way — let it complete (or capture intermediate state) before killing. The full trace tells you more than the first stack frame.
- Two systems are interacting weirdly — log the interaction fully before patching either side. Premature patches mask the actual interaction shape.
- An operator is debating with themselves out loud, working through a design — don't jump in with a "fix" while they're mid-articulation. The articulation IS the work; interrupting truncates it.
- A CI run is mid-failure — let it run to its natural conclusion once before adding speed-up tricks. A timeout at minute N tells you something different from a failure at minute M.
- A user is reproducing a bug — let them complete the reproduction before suggesting workarounds. Their reproduction shape is signal; your workaround replaces signal with assumption.
- A flaky test fires intermittently — collect 5–10 instances before patching. The shape across instances reveals the root cause; the first instance is just one sample.
Behavior
- Distinguish "urge to act" from "value of acting now". The urge is reflexive; the value depends on what additional information will arrive in the next interval.
- Let the natural shape complete — within reason. Don't let a production fire burn for "data". This is observation in cases where the cost of waiting is bounded and the cost of premature action is signal loss.
- Capture state from the natural shape. Full logs, full trace, full repro. The point of waiting is to have richer input to your eventual action.
- Then intervene with the full picture. Observation is not the end state; it's the preparation. The discipline includes acting once the shape is captured.
Anti-pattern
Schadenfreude / indifference. The modern usage drift. If someone is asking for help and you respond "let me watch it fail more first", that is misuse. The schema applies when waiting yields richer signal; not when waiting just postpones a known fix or denies a request.
Observation as procrastination. Same as 以逸待勞's anti-pattern. If you already know what the failure is and how to fix it, "wait for more data" is avoidance, not observation.
Letting fires burn that shouldn't. Production data loss, user-facing outages, runaway costs — these are not cases where observation discipline applies. The discipline assumes the cost of waiting is bounded.
Etymology
From the Thirty-Six Stratagems. Classical setting: two adversaries are fighting; a third party watches from across the river, conserving its forces, and engages only when one side is sufficiently weakened. The agentic translation drops the "adversary" frame entirely — there's no enemy, just a process that needs to declare its shape. The "fire" is the failure-in-progress; the "far shore" is the analytical distance that prevents premature intervention from corrupting the signal.
