When to Use

Use this skill when:

• A user is launching a new business, product, or service and needs a foundational brand document to align designers, marketers, content creators, and leadership before any visual production begins
• A user needs to communicate brand direction to an agency, freelancer, or internal team and wants a single reference document that answers "what does this brand look and sound like?"
• A user is conducting a brand audit and needs to formalize undocumented brand conventions that have evolved organically across marketing materials
• A user is building a sub-brand, product line extension, or campaign brand and needs to define how it relates to an existing parent brand system
• A user explicitly asks for terms like "brand guidelines," "brand DNA document," "brand identity framework," "visual identity brief," "brand positioning document," or "brand architecture definition"
• A user is preparing for a rebranding initiative and needs to document both what is being retained and what is being changed, before briefing designers
• A user is creating a personal professional brand and needs to articulate their positioning and visual/verbal identity for speaking engagements, a website, or a content platform
• A user needs to onboard a new creative team member or agency partner to an existing brand without losing institutional knowledge

Do NOT use when:

• The user wants a specific, deliverable color palette with exact hex codes, HSL values, tint scales, and accessibility contrast ratios -- use color-palette-design instead, which handles the technical execution of color systems
• The user wants a complete typography system with modular scale ratios, line-height specifications, responsive type breakpoints, and font licensing guidance -- use typography-system for that technical layer
• The user wants logo design direction including symbol concepts, wordmark variations, lockup rules, and monochrome treatments -- use logo-design-brief which is purpose-built for that deliverable
• The user wants to write brand voice copy, campaign headlines, or brand story narratives -- use a copywriting or brand storytelling skill focused on output rather than specification
• The user has an established, fully documented brand and simply wants help applying it to a specific design asset -- apply the existing guidelines rather than creating a new brief
• The user wants competitive brand analysis or a brand audit comparing their brand against competitors -- use a brand strategy or competitive analysis skill
• The user wants a marketing strategy, go-to-market plan, or media plan -- brand identity brief informs those but does not substitute for them
• The user wants packaging design specifications or environmental/spatial design direction -- those require their own specialized deliverables that extend beyond this brief's scope

Process

1. Conduct a Brand Discovery Interview

Before writing a single word of the brief, extract the foundational inputs. Ask every question in this step -- gaps here create contradictions downstream.

• Business context: What is the brand's name? What industry and category does it operate in? Is this B2B, B2C, B2B2C, or a marketplace? What stage is the business -- pre-launch, early-stage, growth, or mature?
• Audience definition: Who is the primary customer? Push past demographics (age, income, location) into psychographics: what do they believe, what do they fear, what do they aspire to? If multiple segments exist, identify the primary segment (who you design for first) and secondary segments (who also benefit but do not drive design decisions)
• Competitive landscape: Name 2-4 direct competitors and 1-2 aspirational or adjacent brands the user admires outside the category. Ask how those brands position visually and verbally. This creates a visual spectrum that reveals white space
• Differentiation: Ask "why would someone choose this brand over the closest competitor?" The answer must be specific and honest -- "better quality" is not a differentiator. Push toward a proof point
• Values and mission: Ask for 3-5 core values and the underlying mission or reason the brand exists. Values must be operational (they affect how decisions are made) not decorative (posted on walls, ignored in practice)
• Aspiration: Ask two key questions -- "How should someone feel 30 seconds after seeing this brand for the first time?" and "What should they remember a week later?" These reveal emotional response goals versus recall goals
• Existing assets: Does anything already exist -- a logo, a color used internally, a tone of voice in existing copy? If yes, document what must be retained versus what can evolve

2. Map the Brand's Strategic Position

Use the gathered inputs to establish the brand's place in its category before writing any descriptors.

• Apply the Brand Positioning Matrix: plot the brand on two axes -- functional differentiation (what it does differently) versus emotional differentiation (how it makes people feel differently). Brands that compete only on functional differentiation are vulnerable to being copied; brands with clear emotional differentiation build loyalty
• Apply the Competitive White Space Test: review the adjectives competitors use in their brand language. The target brand should occupy descriptors that competitors have left open. If every competitor in a category is "innovative" and "bold," white space may exist in being "dependable" and "considered"
• Use the Simon Sinek Why/How/What framework as an internal check: Start With Why (mission), How (differentiating method), What (product/service). The brief must speak from the Why level, not just the What level
• Identify the brand's archetype as an optional structural scaffold. The 12 archetypes (Carl Jung, adapted by Mark and Pearson): Innocent, Sage, Explorer, Outlaw, Magician, Hero, Lover, Jester, Everyman, Caregiver, Ruler, Creator. Archetypes are not mandatory but they provide a coherent emotional logic that prevents personality traits from contradicting each other
• Note any tensions that must be held simultaneously -- common productive brand tensions include: expert-but-approachable, innovative-but-reliable, premium-but-accessible. These tensions, when named, prevent over-correction in either direction

3. Write the Positioning Statement

The positioning statement is the single most important sentence in the brief. Every visual and verbal decision must survive the test "does this support the positioning statement?"

• Use the For/Is/Because structure: "For [precisely defined target audience], [Brand Name] is the [category frame] that [single meaningful differentiator] because [credible proof point or reason to believe]"
• The target audience clause must be specific enough to exclude people. "Small business owners" is too broad. "Independent retail shop owners with 1-10 employees managing inventory manually" is a target audience
• The category frame must reflect how the audience mentally categorizes the brand, not how the company would prefer to be categorized. A meditation app is not "a wellness ecosystem" to its user -- it is "the app I use to sleep"
• The differentiator must pass the So What? Test: read the differentiator and ask "so what?" until you hit the emotional or functional benefit that actually matters to the audience
• The reason to believe must be substantiable. It can be a feature, a process, a founder story, a data point, or a structural advantage -- but it must be real
• Write 2-3 candidate positioning statements and evaluate them against: specificity, exclusivity (could a competitor say this?), and memorability. Select one or synthesize the strongest elements

4. Define Brand Personality

Personality is the character the brand performs consistently across every touchpoint -- packaging, support emails, social posts, error messages, onboarding flows.

• Select 3-5 personality traits from an intentional spectrum. Do not cluster all traits at one end. A healthy brand personality has range: for example, "precise, warm, quietly confident" covers rational, emotional, and attitudinal dimensions
• For each trait, write three components: (1) what the trait means in this specific brand context -- not the dictionary definition, (2) what it looks like in practice in design and content, (3) what its failure mode looks like when taken too far (e.g., "confident" taken too far becomes "arrogant")
• Define 2-3 anti-traits using observable, behavioral language. Anti-traits are not just the opposite of traits -- they are common category temptations or easy creative defaults that the brand explicitly refuses. They set the boundary between this brand and its imitators
• Reference the archetype (if defined in Step 2) as a consistency check -- all traits should be compatible with the archetype's emotional logic
• Use the Brand Personality Slider Test: for each trait pair below, mark where the brand sits (not at the extremes, but on a 5-point scale): Serious -- Playful, Expert -- Accessible, Traditional -- Progressive, Exclusive -- Inclusive, Quiet -- Bold, Earnest -- Ironic. Document the positions. These sliders become a quick reference for designers making real-time decisions

5. Translate Personality into Visual Language

Visual tone is personality made visible. Every visual direction decision must be traceable back to at least one personality trait. If a visual choice cannot be justified by personality, it does not belong in the brief.

• Color direction: Identify temperature (warm/cool/neutral), saturation level (vivid/moderate/muted), value range (light-dominant/dark-dominant/full range), and palette scope (minimal 2-3 / moderate 4-5 / expansive 6+). Write a rationale linking each dimension to personality. Note color psychology that is relevant to the category -- blue signals trust in finance and healthcare, green signals growth and health, black signals premium and authority. Do not specify hex codes here (that is the role of color-palette-design); specify direction and intent
• Typography direction: Identify the primary category (serif for authority and tradition, sans-serif for modernity and clarity, display for expression and differentiation, monospace for technical and code-adjacent brands). Then identify style within category: geometric sans (Futura-adjacent -- rational, modern, cold), humanist sans (Gill Sans-adjacent -- warm, legible, human), transitional serif (Times-adjacent -- authoritative, editorial), modern serif (Bodoni-adjacent -- high contrast, fashion, luxury), slab serif (Clarendon-adjacent -- dependable, American, bold). Specify weight tendency. Do not specify a font family by name unless it is already in use -- font selection belongs in typography-system
• Imagery style: Define type (photography, illustration, iconography, motion, or mixed), subject matter, composition approach, color treatment, and human presence rules. Specify whether people should appear and if so: age range, expression (candid/aspirational), relationship to the product (using it, benefiting from it, adjacent to it), and diversity expectations. Specify what types of imagery are prohibited -- this prevents costly reshoots and misaligned stock purchases
• Shape language and spatial approach: Specify corner radius tendency (rounded versus sharp), form vocabulary (geometric versus organic), density (open and spacious versus rich and layered), and line weight preference (hairline versus heavy). These affect UI design, icon style, illustration direction, and layout grids
• Motion and interaction direction (if applicable to digital): specify whether motion should be minimal and purposeful versus expressive and playful, fast versus deliberate, physics-based (spring, inertia) versus linear. Motion direction belongs in the brief even if execution is deferred

6. Define Voice and Tone

Voice is consistent (always the brand); tone is contextual (adapts to situation). Both must be documented separately to prevent the brief from being applied incorrectly.

• Identify 3 core voice attributes using adjective-plus-behavior format. "Clear" alone is not enough -- "clear: we use active voice, short sentences, and plain English even when explaining complex topics" is actionable
• Define reading level target. Use the Flesch-Kincaid scale as a benchmark: Grade 6-8 for consumer brands with a wide audience, Grade 9-11 for professional tools or B2B products, Grade 12+ only for highly specialized professional audiences (legal, academic, medical). Lower reading level does not mean less intelligent -- it means more efficient
• Map tone variations by context: marketing/acquisition (highest energy, most emotional), product/UI (highest efficiency, lowest word count), support/service (highest empathy, most patience), legal/compliance (most precise, no ambiguity), social media (closest to conversational, most human). Each context should have a sample sentence that demonstrates the adjustment
• Create a vocabulary filter: words and phrases the brand avoids (jargon, competitor-associated terms, words that conflict with personality) paired with preferred alternatives and a brief rationale
• Define sentence structure tendencies: short punchy sentences or longer considered ones, question-heavy or statement-heavy, first-person we or second-person you focus

7. Define Usage Constraints and Compile the Brief

Usage constraints are the enforcement layer. They prevent brand dilution in the hands of people who did not participate in the brand discovery process.

• Write constraints as specific prohibitions with measurable thresholds, not vague guidance. "Maintain adequate contrast" is not enforceable. "Never apply the primary color to text smaller than 16px on a white background" is enforceable
• Minimum clear space around any brand mark should be defined in a unit relative to the mark (typically the cap-height of the wordmark or the width of a specific symbol element), not in absolute pixels (which change across contexts)
• Color misuse rules must cover: the exact combinations that are prohibited (not just "don't use clashing colors"), the semantic reservations (which colors own error states, success states, warning states), and the background restrictions
• Typography misuse rules must name the specific failure modes: no condensed/compressed weights of humanist typefaces that distort the character, no all-caps settings on body copy, no type set below minimum sizes on print (typically 6pt) or screen (typically 11px)
• Imagery restrictions must be observable: "no images depicting [specific scenario]" not "imagery should feel authentic"
• Include the Brand Application Checklist as the final section -- a quick-check tool for anyone applying the brand without full review

Rules

1. The positioning statement must pass the exclusivity test. Read it aloud and ask: "Could the nearest competitor say the exact same thing?" If yes, the differentiator is not differentiated. Iterate until the answer is no. A positioning statement that both GreenLedger and QuickBooks could adopt is not a positioning statement -- it is a category description.

2. Every visual direction choice must carry a rationale traceable to personality. "We are using a humanist sans-serif" is incomplete. "We are using a humanist sans-serif because our brand is approachable and human-centered, and geometric sans would read as cold and corporate to our audience of small business owners" is a brief entry. Rationales prevent design decisions from being overridden by personal preference without strategic justification.

3. Personality traits must be operationally distinct. If two traits mean the same thing in practice, collapse them into one. "Friendly" and "warm" are not distinct -- "warm" (emotional, empathetic in difficult moments) and "playful" (uses humor to reduce friction) are distinct. Aim for orthogonality: each trait should add unique direction not already covered by another trait.

4. Anti-traits must name observable behaviors, not attitudes. "We are NOT arrogant" is not enforceable. "We are NOT arrogant: we never position ourselves as the only intelligent choice, we do not use condescending phrasing like 'obviously' or 'as any serious professional knows,' and we never belittle competitors in our copy" is enforceable. Anti-traits without observable descriptions will be ignored in practice.

5. Voice attributes must include a "what it does NOT mean" counterpart. "Clear" is misinterpreted as "overly simplified" or "dumbed down." "Confident" is misinterpreted as "aggressive" or "dismissive of alternatives." Every voice attribute must name its most likely misinterpretation to prevent creative teams from going in the wrong direction while technically following the brief.

6. Usage constraints must be specific and testable. "Maintain brand integrity" is not a constraint. "Never set the wordmark at a size below 80px wide in digital contexts or 0.5 inches wide in print contexts" is a constraint. Every constraint must have a threshold that makes violation detectable without subjective judgment.

7. Do not specify font names or hex codes in this brief. The brand identity brief sets direction and rationale. Technical specification of exact typefaces belongs in typography-system and exact color values belong in color-palette-design. Premature specificity at the brief stage locks design teams into technical choices before they have explored the full solution space. Exception: if the user has an existing font or color already in production use, document it as "retained from existing brand" and note it should be formalized in the appropriate downstream deliverable.

8. The brief must be self-contained and understandable by someone who did not attend the discovery session. Every claim must include its rationale. A designer receiving this document in three months, with no memory of the strategy discussion, must be able to make a correct brand decision using only this document. Test this by asking: if someone removed the brand name and left the brief in place, would a reader understand who this brand is for and what it stands for?

9. Personality sliders must reflect strategic positioning, not aspiration. Do not write where the brand wishes it was on the slider -- write where it actually needs to be based on audience expectations, competitive positioning, and category conventions. A personal injury law firm cannot position at 5 (Playful) on the Serious-Playful slider regardless of how much the founder wants a fun brand. The audience's needs constrain the slider.

10. The brief must name what the brand is not, at every level. The anti-traits cover personality. The "colors to avoid" covers visual direction. The vocabulary filter covers language. The imagery prohibitions cover visual content. Negative definition is as important as positive definition -- brands that only define what they are get copied. Brands that also define what they are not create defensible territory.

11. Tone context entries must include actual sample sentences, not descriptions of sample sentences. "The marketing tone is energetic and aspirational" is not useful to a copywriter at 11pm before a launch deadline. "Here is an example marketing sentence: 'The fastest way to know if your business is actually growing'" is useful. Every tone context entry must include a word-for-word example.

12. Brand archetypes are a scaffold, not a constraint. Archetypes help communicate a coherent emotional logic quickly to creative teams. Edge Cases

Rebrand: Existing Brand Being Refreshed, Not Replaced

When the user has an existing brand and wants to evolve it, the discovery process must include a heritage audit before writing any new direction.

• Ask the user to provide existing brand materials: guidelines documents, marketing samples, social media presence, and product interfaces. Even informal or undocumented assets count
• Identify three categories: (1) Retained elements -- things that are working, have brand equity, and must survive the rebrand (often the logo mark, a signature color, or a longstanding tagline), (2) Evolved elements -- things that are partially right but need modernizing (often typography, imagery style, tone), (3) Replaced elements -- things that actively conflict with the new positioning or are associated with a past the brand is moving away from
• Frame the brief explicitly as "Brand Evolution from [Version] to [Version]" and document retained elements separately so designers understand what is non-negotiable
• Write the positioning statement for the future state, then audit the retained elements: does each retained element support the new positioning? If a retained element conflicts with the new positioning but must stay for brand equity reasons, note the tension explicitly and add a usage rule that mitigates it
• Include a "What Changed and Why" summary at the top of the brief -- stakeholders who were invested in the old brand will resist change without context

Sub-Brand or Product Line Under a Parent Brand

Sub-brands must define their relationship to the parent brand on a spectrum from monolithic (Fedex Ground, FedEx Express -- parent dominates) to endorsed (Courtyard by Marriott -- parent endorses but sub-brand leads) to independent (Procter and Gamble's individual CPG brands -- parent is invisible).

• Document the relationship model explicitly. Ask: will the parent brand name appear in the sub-brand's materials? In what size and position relative to the sub-brand?
• Define inherited elements: which parent brand colors, typefaces, and structural rules the sub-brand must use, which it can customize, and which are off-limits
• Define differentiating elements: what is unique to the sub-brand that expresses its specific audience or purpose while remaining coherent within the parent system
• If the sub-brand serves a different audience segment than the parent, the personality traits may legitimately differ -- but the positioning statement must reference the parent's position to explain the relationship
• Include co-existence rules: how do the parent and sub-brand appear together on packaging, in advertising, and in digital environments

Personal Brand (Individual Professional)

Personal brand briefs require a different framing because the brand asset is a person, not a product.

• Replace "brand values" with "professional values" and anchor them to the individual's actual track record and demonstrated behavior -- a personal brand built on values the individual does not live will collapse under scrutiny
• Replace "target audience" with "primary professional audience" -- typically: potential clients, potential employers, media and speaking invitations, or peer community. Each has different needs from the brand
• Personality traits for a personal brand are the professional persona -- not the private personality, but the consistent professional character the individual brings to public engagements. It may be a curated version of the full personality
• Imagery direction must account for: headshot style (formal/editorial/environmental), content photography (teaching, speaking, working), and visual consistency across LinkedIn, website, and speaking materials
• Add a platform-specific tone note for any platforms the individual actively uses: LinkedIn (professional, thoughtful, data-supported), a newsletter (more conversational, first-person), podcast/speaking (more energetic, anecdote-driven). The voice is consistent but the register changes by medium
• Include guidance on what the individual does NOT post, speak about, or associate with professionally -- the personal brand version of anti-traits

Brand for a Regulated Industry (Healthcare, Finance, Legal, Food and Beverage)

Regulatory constraints are not separate from brand direction -- they shape it fundamentally.

• Healthcare: Imagery cannot show unrepresentative outcomes. Language must avoid unverified claims about efficacy (no "cures," "guarantees," or "proven" without citation). Patient privacy rules affect the use of testimonials and before/after photography. The tone must be warm but never minimize clinical seriousness
• Financial services: Cannot claim returns without required disclaimers. Language around "savings" must be technically accurate per financial regulation. Color choices must avoid resembling competitors to the point of confusion in the minds of investors (visual trade dress)
• Legal services: No outcome guarantees in any language ("we win cases" triggers bar association rules in many jurisdictions). Testimonials have restrictions. The brand must convey authority without making promises that constitute legal advice
• Food and beverage with health claims: "Natural," "healthy," "light," and "fresh" are regulated terms in many markets. Nutritional claims must be compliant. Allergen and ingredient imagery can be legally sensitive
• In all regulated cases: document the regulatory constraints in the Usage Constraints section, note which constraints are legal requirements versus brand choices, and recommend that legal review be part of the brand application checklist before any public-facing material is published

Minimal Brief (User Needs Direction Quickly, Not a Full Deliverable)

When a user needs fast direction to begin work -- not a complete guidelines document -- deliver a structured minimum viable brief.

• The minimum viable brand brief contains exactly: (1) one-sentence positioning statement, (2) three personality traits with one-line descriptions only, (3) color direction in three words (e.g., "cool, moderate, minimal"), (4) typography category and style in two words (e.g., "humanist sans"), (5) one imagery rule (the most critical directive for this brand's category), and (6) two anti-traits
• Label the output explicitly as "Minimum Viable Brand Brief -- Starting Direction Only" and note which sections are absent and why they matter for completeness
• Recommend a timeline for completing the full brief before design production begins. Launching with an MVB is acceptable for internal prototyping; it is not acceptable for public-facing brand production
• Do not apologize for the brevity or undermine the value of the minimal brief -- a precise minimal brief is more valuable than a padded full brief with weak content

Brand in a Visually Saturated Category

In categories where visual conventions are rigid (luxury goods, health and wellness, direct-to-consumer startups, fintech), the brand must deliberately choose a visual territory that is either within conventions (to signal belonging) or intentionally outside them (to signal disruption).

• Map the visual category conventions before writing direction: most luxury brands use black, white, and gold with serif typography and editorial photography. Most health and wellness brands use white space, muted earth tones or sage green, and humanist sans-serif with natural lifestyle photography. Most fintech brands use dark mode, geometric sans, and abstract data visualization imagery
• Ask the user: "Does this brand need to look like it belongs in this category on first impression, or does it need to look different?" The answer shapes every visual direction decision
• If the brand is disrupting the category, the visual direction should signal one or two deliberate departures from category norms -- not wholesale rejection, which reads as amateur, but specific, confident choices that signal the brand knows the rules it is breaking
• Document the category convention explicitly in the brief so that future designers understand whether a visual choice is a strategic decision or an accidental departure
