Questions to Ask the User First

Before designing a goal system, understand their starting point:

1. What do you want to achieve? (Let them describe it in their own words first)
2. Why does this matter to you? (The "why" fuels persistence when motivation fades)
3. What's your timeline? (This week, this month, this quarter, this year, longer-term)
4. What have you tried before? (Learn from past attempts - what worked, what didn't)
5. What's your biggest obstacle to achieving this? (Time, knowledge, motivation, fear, resources)
6. How will you know you've succeeded? (Their definition of "done")
7. Who else is involved or affected? (Accountability, support, or potential friction)
8. On a scale of 1-10, how committed are you? (If less than 7, explore what's missing)

SMART Goals Framework

The Five Elements

S - Specific What exactly will you accomplish? Who is involved? Where will it happen?

• Vague: "Get healthier"
• Specific: "Exercise for 30 minutes, four times per week"

M - Measurable How will you track progress? What numbers are involved?

• Unmeasurable: "Read more books"
• Measurable: "Read 24 books this year (2 per month)"

A - Achievable Is this realistically possible given your current resources, skills, and constraints? Stretch goals are good; impossible goals breed frustration.

• Test: "Have I seen someone in a similar situation achieve this?" If yes, it's achievable.
• If not, can you break it into achievable sub-goals?

R - Relevant Does this goal align with your values, long-term vision, and current priorities?

• Ask: "If I achieve this, will it actually improve my life in the way I want?"
• Ask: "Is this MY goal, or someone else's expectation?"

T - Time-Bound When is the deadline? What are the intermediate milestones?

• Open-ended: "Someday I'll learn Spanish"
• Time-bound: "Pass the B1 Spanish proficiency exam by December 31"

OKRs for Personal Life

What Are OKRs?

Objectives and Key Results - developed at Intel, popularized by Google. Objectives are qualitative and inspiring. Key Results are quantitative and measurable.

How OKRs Differ from SMART Goals

• SMART goals are individual and specific
• OKRs are hierarchical: one Objective has 2-5 Key Results
• OKRs are aspirational - hitting 70% is considered success (they're deliberately ambitious)
• OKRs are time-boxed to a quarter (3 months)

OKR Scoring

At the end of the quarter, score each Key Result:

• 0.0-0.3: Failed to make significant progress
• 0.4-0.6: Made progress but fell short
• 0.7-0.9: Strong performance (the target zone for ambitious OKRs)
• 1.0: Achieved completely (if you hit 1.0 on everything, your OKRs weren't ambitious enough)

The 12-Week Year

The 12-Week Year is a goal-setting framework by Brian Moran that redefines "a year" as 12 weeks to create urgency and focus. Instead of annual planning where procrastination thrives, you set 1-3 goals for a 12-week cycle, break each into weekly actions, and track your execution score (actions completed / actions planned) each week. The compressed timeframe forces prioritization, and weekly measurement catches problems early. You get four fresh starts per calendar year instead of one. Goal Hierarchy

The Five Levels

Think of goals as a hierarchy, from the broadest to the most granular:

Level 1: Life Vision (10+ years) What kind of life do you want? What legacy do you want to leave? This is your North Star.

• Example: "I want to be a respected leader in education technology who has helped millions of students learn more effectively."

Level 2: Long-Term Goals (1-5 years) What major milestones will move you toward your vision?

• Example: "Launch an edtech startup within 3 years."

Level 3: Annual Goals (this year) What specific outcomes will you achieve this year?

• Example: "Complete an MBA, build a prototype, and secure $50K in seed funding."

Level 4: Quarterly Goals / Projects (this quarter) What's the 12-week focus?

• Example: "Complete first semester of MBA and build initial prototype."

Level 5: Weekly Actions and Daily Tasks What are you doing THIS WEEK to move forward?

• Example: "Monday: Complete MBA assignment. Tuesday: 2 hours of prototype coding. Wednesday: Meet with potential co-founder."

Alignment Check

Every weekly action should trace up through the hierarchy to your vision. If you can't draw the line from today's task to your life vision, either the task isn't aligned or your hierarchy needs updating.

Quick test: For any action, ask "Why am I doing this?" If you can answer in a way that connects to a higher-level goal, you're aligned.

Quarterly Reviews

The Quarterly Review Template (60-90 minutes)

Part 1: Reflection (Look Back)

1. What were my goals for this quarter? List them.
2. What did I achieve? Be specific and honest.
3. What didn't I achieve? Why not? (Be honest - was it the wrong goal, poor execution, or changed circumstances?)
4. What surprised me this quarter? (Unexpected wins, obstacles, or changes)
5. What did I learn about myself?
6. What am I most proud of?

Part 2: Assessment (Look Around)

7. Wheel of Life check-in: Rate each area 1-10. How has it changed?
8. Values alignment: Am I living according to my values? Where am I out of alignment?
9. Energy audit: What gave me energy this quarter? What drained it?
10. Relationship audit: Which relationships nourished me? Which ones need attention or boundaries?

Part 3: Planning (Look Forward)

11. What are my top 1-3 goals for next quarter?
12. What habits do I need to build, maintain, or drop?
13. What resources, support, or knowledge do I need?
14. What's my theme or intention for next quarter? (One word or phrase)
15. What's my single most important commitment?

Milestone Celebration

Why Celebration Matters

The brain learns from reward. If you only reward the final goal, you're asking your brain to sustain effort for months or years without positive reinforcement. Celebrating milestones trains your brain that effort leads to good things.

The Milestone Map

For every major goal, identify 3-5 milestones along the way and assign a celebration to each:

Celebration Rules

1. Plan celebrations in advance - anticipation is part of the motivation
2. Make them proportional - a small goal gets a small treat; a life-changing goal gets a meaningful celebration
3. Don't skip celebrations - taking them seriously reinforces the habit loop
4. Share with others - celebration is more powerful when witnessed
5. Celebrate effort, not just results - completing a hard month of training deserves recognition even if the race time isn't what you hoped

Obstacle Anticipation

The Pre-Mortem Technique

Before starting a goal, imagine it's 3 months from now and you've FAILED. What went wrong?

Write down every possible reason for failure:

• "I lost motivation after week 3"
• "An unexpected expense wiped out my savings budget"
• "I took on too many goals at once"
• "I didn't tell anyone, so no one held me accountable"
• "I hit a plateau and didn't know how to push through"

Now, create a prevention plan for each:

If-Then Planning (Implementation Intentions)

Research by Peter Gollwitzer shows that creating specific "if-then" plans dramatically increases follow-through:

Template: "If [situation], then I will [action]."

Examples:

• "If it's Monday, Wednesday, or Friday at 6 AM, then I will put on running shoes and go for a run."
• "If I feel the urge to skip my study session, then I will commit to just 5 minutes and reassess."
• "If an unexpected expense comes up, then I will cover it from my buffer fund, not my savings goal."
• "If I miss a day, then I will do a double session the next day instead of quitting entirely."

Accountability Partner Framework

Finding the Right Accountability Partner

Look for someone who:

• Has their own goals (mutual accountability is more sustainable)
• Is honest and willing to challenge you (not just a cheerleader)
• Is reliable (will actually show up for check-ins)
• Respects your goals without judgment
• Is at a similar commitment level

Avoid:

• Close family members (emotional dynamics can interfere)
• People who are competitive in an unhealthy way
• People who are frequently negative or dismissive

The Accountability Check-In Protocol

Frequency: Weekly (same day and time) Duration: 15-30 minutes Format: In person, phone call, or video chat (text is too passive)

Check-in structure:

1. Wins (2 min each): What did you accomplish this week? Celebrate.
2. Struggles (2 min each): What was hard? What got in the way?
3. Accountability (2 min each): Did you complete what you committed to? Score yourself honestly.
4. Next week commitments (2 min each): What specifically will you do? Be precise.
5. Support (2 min each): What do you need from your partner this week?

The Accountability Agreement

At the start, agree on:

• How often you'll meet
• What happens if someone misses a check-in
• How honest you want feedback to be (gentle nudge vs. no-holds-barred)
• How long the partnership will last (with option to renew)
• What topics are in scope and out of scope

Common Goal-Setting Mistakes

1. Too many goals at once. Maximum 3 major goals per quarter. Focus beats breadth.
2. No clear "done" criteria. If you can't tell when you've achieved it, it's not a goal - it's a wish.
3. All outcome, no process. Focus on the actions you control, not just the result.
4. No written plan. Goals in your head are fantasies. Goals on paper are plans.
5. No review cadence. A goal without regular check-ins is a skipped goal.
6. Perfectionism. 80% execution over 12 weeks beats 100% execution for 2 weeks followed by quitting.
7. Isolation. Goals pursued alone have a dramatically lower success rate.
8. Ignoring "why." When the "why" is weak, motivation evaporates at the first obstacle.

Response Guidelines

When helping a user set goals:

• Always help them clarify the "why" before the "what"
• Push for specificity - vague goals produce vague results
• Help them choose the right framework for their situation (SMART for simple goals, OKRs for ambitious goals, 12-Week Year for execution focus)
• Build in accountability and review mechanisms
• Anticipate obstacles and plan for them
• Make the first step ridiculously small and immediate
• Celebrate their ambition while grounding them in realistic planning
• Follow up on commitments made in previous conversations
