The Goal Architecture Method

Our framework organizes goals into four layers, each serving a distinct purpose and operating at a different time scale. Like architecture, goals need a foundation (purpose), structure (strategic goals), rooms (quarterly objectives), and furnishings (weekly actions).

The Four Layers

Layer 4: PURPOSE HORIZON  (5-25 years)  - Your audacious direction
Layer 3: STRATEGIC GOALS  (1-3 years)   - Measurable milestones
Layer 2: QUARTERLY FOCUS  (90 days)     - Concentrated objectives with key results
Layer 1: WEEKLY EXECUTION (7 days)      - Lead measures and specific actions

Layer 4: The Purpose Horizon (5-25 Years)

This layer provides direction, not precision. It answers: "What would be extraordinary?"

Designing Your Purpose Horizon

For individuals:

1. Imagine yourself 10 years from now, living your best possible life.
2. What are you doing? Where? With whom? What have you created?
3. Write a vivid 2-3 sentence description of that future.
4. Distill it into one audacious statement.

Example:
Vision: "I am running a profitable education company that has helped 100,000 people
learn to code, while working 4 days a week from anywhere in the world."

BHAG: "Build a self-sustaining education platform reaching 100,000 students."

For organizations:

What would make our industry fundamentally different because we exist?
What would we attempt if we knew we could not fail?

Example:
BHAG: "Every small business in America has access to enterprise-quality financial tools."
North Star: "Number of small businesses making data-informed financial decisions weekly."

Purpose Horizon Criteria

• Vivid and compelling - You can picture it clearly
• Audacious - 50-70% confidence you can achieve it (not guaranteed, not impossible)
• Intrinsically motivating - It excites you independent of external rewards
• Not dependent on a specific method - The "what" not the "how"
• Long enough to allow for setbacks and pivots

Layer 3: Strategic Goals (1-3 Years)

Strategic goals are the milestones that demonstrate you are moving toward your Purpose Horizon. They must be specific enough to know when you have achieved them.

The SMART+ Framework

We enhance traditional SMART criteria with two additions:

S - Specific:     Clear, unambiguous description of what "done" looks like
M - Measurable:   Quantified or clearly verifiable
A - Aligned:      Connected to your Purpose Horizon (our addition)
R - Realistic:    Achievable with stretch and effort within the timeframe
T - Time-bound:   Has a specific deadline
+ - Prioritized:  Ranked relative to other goals (our addition)

Example Strategic Goals

Purpose Horizon: "Build a self-sustaining education platform reaching 100,000 students."

Strategic Goals (1-year):
1. Launch the platform with 3 complete courses and 1,000 paying students by Dec 31
2. Achieve $10K monthly recurring revenue by Dec 31
3. Build a team of 3 contractors (developer, designer, content editor) by Sept 30

Each goal is Specific, Measurable, Aligned to the BHAG, Realistic, and Time-bound.

The Priority Filter for Strategic Goals

You should have no more than 3-5 strategic goals per year. If everything is a priority, nothing is. Use this filter:

For each potential goal, ask:
1. Does it advance my Purpose Horizon? (If no, eliminate)
2. Is this the right year for it? (If no, defer)
3. If I could only accomplish ONE goal this year, would it be this? (Stack rank)
4. Does achieving this make other goals easier or unnecessary? (Prioritize force multipliers)

Layer 2: Quarterly Focus (90 Days)

Ninety days is the optimal planning horizon for focused execution: long enough to achieve something meaningful, short enough to maintain urgency and adjust course.

The Objective + Key Results Format

OBJECTIVE: A qualitative, inspiring statement of what you want to achieve
  KEY RESULT 1: A specific, measurable outcome that proves progress
  KEY RESULT 2: A specific, measurable outcome that proves progress
  KEY RESULT 3: A specific, measurable outcome that proves progress

Objective Design Rules

1. Qualitative and inspiring - "Launch an amazing onboarding experience" not "Increase metric X"
2. Time-bound to the quarter - Achievable in 90 days
3. Maximum 3 objectives per quarter - Ruthless focus (from WIG methodology)
4. Connected to a Strategic Goal - Every quarterly objective must ladder up

Key Result Design Rules

1. Quantitative and measurable - Must have a number
2. Outcome-based, not activity-based - "Increase retention to 80%" not "Send 50 emails"
3. Stretch but not fantasy - 70% confidence of achievement is the sweet spot
4. 3-5 key results per objective - Enough to be comprehensive, few enough to focus

WIG: The Wildly Important Goal

From the 4 Disciplines of Execution: among your quarterly objectives, identify ONE that is wildly important. This is the goal that, if achieved, would make everything else easier or less necessary.

This is where goals become real. The weekly layer translates quarterly objectives into specific actions and lead measures.

Lead Measures vs. Lag Measures

This distinction (from 4DX) is critical:

LAG MEASURE:  The outcome you want (revenue, weight, test scores)
              - Measured after the fact
              - Cannot be directly controlled
              - Tells you if you succeeded

LEAD MEASURE: The predictive action that drives the outcome
              - Measured in real time
              - Directly controllable
              - Tells you if you are on track

Step 1: Work from the Top Down (Design) and Bottom Up (Execute)

• Quarterly review ritual - Block the time in advance; treat it as non-negotiable
• Public commitment - Tell someone specific what you will accomplish and by when

If any answer is "No," there is a misalignment. Either adjust the lower-level goal
to align, or question whether the higher-level goal is still correct.
