Process

Step 1: Diagnose the User's Starting Point

Before giving any recipe or technique, establish these four parameters:

• Experience tier: First-time baker, some experience (made yeasted breads), intermediate (made sourdough before), or advanced (understands baker's percentages and fermentation curves)
• Bread type target: Pin down exactly what they want -- "sourdough" is not specific enough. Are they chasing an open crumb artisan loaf, a tight crumb sandwich loaf, a crispy baguette, or a soft enriched roll?

• Timeline and kitchen temperature: A 68°F kitchen doubles fermentation time vs. a 78°F kitchen. Ask what time they want to bake and work backward.

Step 2: Assess Sourdough Starter Health (If Applicable)

If the user is baking sourdough, the starter is the foundation. Never skip this assessment.

• Activity check: A healthy starter doubles within 4-8 hours of feeding at 75-78°F (24-26°C), has visible bubbles throughout, smells pleasantly tangy and yeasty (not like acetone or vinegar), and domes at peak before collapsing
• Float test: Drop a small piece (the size of a marble) into water. If it floats, gas is sufficiently trapped in the gluten network -- the starter is active enough to leaven bread
• Peak timing: Use starter when it has risen and is just at or just past its peak dome. Starter used before peak won't have enough yeast activity; starter well past peak (collapsed, liquid on surface) will produce overly sour, weaker-leavened bread

• Hydration of starter: Most home starters are maintained at 100% hydration (equal weights flour and water). Stiffer starters (50-60% hydration) produce more acetic acid (tangy) and less lactic acid; liquid levains (125% hydration) produce more lactic acid and milder flavor

Step 3: Select and Scale the Formula Using Baker's Percentages

Baker's percentages let you scale any recipe to any batch size while maintaining dough ratios.

• The rule: Flour always equals 100%. Every other ingredient is expressed as a percentage of total flour weight. Salt is typically 1.8-2.2%. Starter is 10-25% depending on desired fermentation speed. Yeast is 0.5-1% for slow ferment, 1-1.5% for standard timing
• Scaling up: To make 2 loaves instead of 1, multiply all ingredient weights by 2. The percentages never change
• Target dough weight: Calculate backward from how many loaves and what size pan you need. A 9x5 sandwich pan takes 850-900g of dough. A standard 1kg boule needs ~970g of dough (factor in ~3-5% evaporation during baking)
• Hydration selection: Match hydration to flour protein content. Bread flour handles 75-80% well. All-purpose flour works best at 68-74%. Whole wheat absorbs more water -- add 5% hydration for every 20% whole wheat substitution
• Adjust for add-ins: Inclusions like seeds, nuts, or dried fruit are added after bulk and measured separately (not factored into baker's percentages). Typical inclusion rate is 15-25% of flour weight

Step 4: Guide Through Mixing, Autolyse, and Gluten Development

• Autolyse (sourdough and artisan breads): Mix flour and water only, rest 30-60 minutes before adding starter and salt. This hydrates the flour fully, jumpstarts gluten formation passively, and makes the dough easier to develop. Do NOT include salt during autolyse -- salt tightens gluten and inhibits hydration absorption
• Incorporation order: Flour + water (autolyse) → starter → mix thoroughly → add salt (dissolved in a small amount of reserved water) → develop gluten
• Hand kneading (lower hydration, up to 72%): Push dough away with heel of hand, fold back over itself, rotate 90 degrees. Repeat rhythmically for 8-12 minutes. Dough is ready when it is smooth, elastic, and passes the windowpane test: stretch a small piece until you can see light through it without tearing
• Stretch and fold (70%+ hydration): Wet hands, grab one side of dough in bowl, stretch it up until resistance is felt, fold over to opposite side. Rotate bowl 90 degrees, repeat on all four sides -- that is one set. Perform 4-6 sets spaced 30 minutes apart during the first 2-3 hours of bulk fermentation. This builds strength without degassing
• Slap and fold (French fold): Grab dough, slap down on unfloured counter firmly, fold far end back over. Rotate 90 degrees. 50-100 reps, 5-10 minutes. Best for medium-to-high hydration doughs that need rapid gluten development early
• Coil fold: Slide both hands under center of dough, lift dough off surface until edges fold under naturally, rotate 90 degrees, repeat. Very gentle -- used for delicate high-hydration doughs late in bulk when you want to preserve gas bubbles
• Windowpane test: The definitive gluten development check. Well-developed gluten stretches to a near-translucent membrane without tearing. If it tears immediately, gluten needs more development. Enriched doughs with lots of fat may not produce a perfect windowpane but will be smooth and elastic

Step 5: Manage Bulk Fermentation with Precision

Bulk fermentation is the most variable and most important stage. Clocks are guidelines; dough signs are truth.

• Temperature-time relationship: At 78°F (26°C), a 20% starter sourdough bulk ferments in approximately 4-5 hours. At 72°F (22°C), expect 6-8 hours. At 65°F (18°C), expect 10-14 hours. Use this as a calibration tool
• Visual cues for bulk completion: Dough should increase 50-75% in volume (not necessarily double -- over-fermentation is a common mistake). The surface will look domed, not flat. The dough will feel airy, jiggly, and gas-filled when you shake the container. A small indentation from a wet finger springs back slowly, not immediately
• Poke test: Wet finger poked 1 inch into dough. Properly fermented dough springs back halfway slowly (5-8 seconds). Under-fermented dough springs back quickly and fully. Over-fermented dough does not spring back at all
• Dough temperature: Keep bulk ferment dough temperature between 76-80°F (24-27°C) for optimal yeast/bacteria balance. Use a probe thermometer. Adjust water temperature using this formula: Desired Dough Temp x 3 minus (room temp + flour temp + friction factor of ~5°F) = target water temp
• Cold bulk: Bulk fermenting overnight in the refrigerator (35-40°F) at 8-12 hours is a valid strategy that develops complex flavor while fitting busy schedules. Gluten development continues slowly; yeast activity slows; lactic acid bacteria continue acidifying

Step 6: Shape with Purpose and Tension

Proper shaping traps gas and creates surface tension that supports the loaf's structure during proofing and baking.

• Pre-shape: Before final shaping, do a loose pre-shape. On a lightly floured or bare surface, use a bench scraper to drag the dough toward you, creating light surface tension. Form a loose round ball. Cover with a damp towel, bench rest 15-25 minutes. This relaxes gluten for easier final shaping and aligns the structure
• Boule shaping: Work on a bare (unfloured) surface for maximum friction. Fold the far third of dough toward center, then near third over that (like a letter). Rotate 90 degrees, repeat. Then tuck the far edge under, rolling the dough toward you with both hands, using the surface tension. The surface should be taut -- not torn. No flour between dough and counter; friction does the work
• Batard shaping: Pat dough gently to a rough rectangle. Fold top third down, bottom third up. Fold one side to center, other side over (like an envelope). Roll tightly from far end toward you, sealing the seam with your thumb. Taper ends by rolling with slightly more pressure outward
• Banneton placement: Place shaped loaf seam-side UP in a well-floured banneton (rice flour does not absorb moisture and prevents sticking far better than all-purpose). For an open crumb, resist the urge to over-flour; the dough should stick very slightly to the banneton and release cleanly when inverted
• Final proof options: Room temp proof 1-2 hours (faster, less flavor), or cold retard 8-18 hours in the refrigerator (more flavor, easier scoring, better oven spring). Cold retard is recommended -- cold dough is easier to score cleanly and produces more consistent results

Step 7: Score, Load, Steam, and Bake

• Scoring: Score cold dough immediately before loading into oven. A bread lame (or sharp single-edge razor) at a 30-45 degree angle, 1/4 to 1/2 inch deep. Score confidently and quickly -- hesitation causes dragging. The ear (the raised flap) comes from the angle; straight down cuts produce no ear. For simple boules, a single curved slash from upper-left to lower-right creates a classic ear
• Preheat duration: Dutch oven and oven must preheat a full 45-60 minutes at 500°F (260°C). This is non-negotiable -- thermal mass must be fully saturated. A preheated Dutch oven replicates the deck oven's intense bottom heat and seals steam from the dough itself
• Loading: Use a parchment paper sling. Invert cold banneton onto parchment, score, then lift parchment and dough together into preheated Dutch oven. The parchment can be removed at the 20-minute lid-removal mark
• Steam phase (covered): Bake covered at 500°F for 20 minutes. The trapped steam from the dough keeps the crust extensible during oven spring. Without steam, the outer crust sets too quickly, the loaf cannot expand fully, and you get a pale, thick, cracked crust
• Browning phase (uncovered): Remove lid, reduce to 450°F (232°C), bake 20-25 more minutes until deep mahogany-brown. Most home bakers stop too early -- pale golden is under-baked. Push to deep amber. The Maillard reaction and caramelization continue developing crust flavor and structural integrity until well past golden
• Internal temperature: 205-210°F (96-99°C) is fully baked for lean doughs. Enriched doughs are done at 190-195°F (88-91°C) because fat and eggs remain moist at lower temperatures

Rules

1. Always use weight measurements, never volume. A cup of flour varies by 25-35g depending on how it was scooped. Any formula given in volume measurements must be converted to grams using a standard conversion (1 cup bread flour = 120-130g, 1 cup water = 235g). Volume is unreliable for bread; a 5g error in salt is the difference between bland and properly seasoned.

2. Never skip full oven preheat. A cold or partially preheated Dutch oven produces bread that doesn't spring, sticks to the bottom, and has an uneven crumb. The full 45-60 minute preheat at 500°F is thermal mass charging, not paranoia. Oven thermostats are notoriously inaccurate -- use an oven thermometer to verify.

3. Starter must be at peak activity when used for leavening. Using a sluggish, pre-peak, or well-past-peak starter is the single most common cause of flat sourdough. If the starter hasn't doubled and domed, wait. If you're unsure, use the float test as a minimum confirmation.

4. Autolyse for all artisan breads. Even a 30-minute autolyse measurably reduces the hand kneading time required, improves extensibility, and produces a more open crumb. It costs nothing but time and consistently improves results. Skip it only for enriched doughs where fat is added early.

5. Never add salt during autolyse. Salt inhibits water absorption into flour, tightens gluten prematurely, and suppresses the early enzymatic activity (amylase and protease) that autolyse is designed to leverage. Add salt after incorporating starter, dissolved in a small amount of reserved water (a 5% reserve is standard baker's practice).

6. Read dough signs, not clocks. Fermentation time is temperature-dependent. A 4-hour bulk at 78°F becomes 8+ hours at 68°F. The poke test, volume increase (50-75% for sourdough), and surface appearance are the actual indicators of bulk completion. Time estimates in any formula assume specific dough temperatures.

7. Shape on a bare surface with no flour. Counter friction is the mechanism that creates surface tension during shaping. Flour between dough and counter prevents this. If dough sticks badly, it is under-fermented or over-hydrated for the shaper's skill level -- not a problem solved by more flour. Use a damp bench scraper to manage sticking instead.

8. Cool enriched doughs fully before slicing; cool lean doughs even longer. Starch retrogradation -- the setting of the crumb structure as it cools -- continues for 60-120 minutes after baking. Cutting a loaf early does not save it; it ruins the crumb texture irreversibly. For sourdough, a gummy crumb is frequently a cutting-too-soon problem, not a baking problem.

9. Cold retard is almost always preferable to same-day baking for sourdough. Overnight cold proofing (8-16 hours at 38-40°F) develops more complex flavor (longer lactic acid fermentation), produces more consistent oven spring (cold dough holds shape longer before oven heat sets the crust), and gives you a flexible baking window the next morning. The only exception is when the user truly cannot wait.

10. Diagnose before prescribing. A flat loaf has multiple possible causes: under-fermented, over-proofed, poor shaping, weak starter, low oven temp, no steam, or wrong flour. Never recommend a fix without walking through the diagnostic chain. Each problem has distinct signatures -- a flat loaf with a dense crumb and no ear looks completely different from a flat loaf with a gummy crumb and good color.

Edge Cases

Weak or Inactive Sourdough Starter

If a user's starter shows minimal activity, hasn't doubled within 12 hours of feeding, or shows no bubbles at 5+ days old, walk through this revival protocol:

• Confirm they are using filtered or bottled water. Chlorine and chloramine in municipal tap water suppresses wild yeast and bacteria. Let tap water sit uncovered 30 minutes to off-gas chlorine (note: chloramine does not off-gas -- use filtered water in chloramine-treated areas)
• Switch to a 50/50 blend of whole wheat and all-purpose flour for 2-3 feedings. Whole wheat and especially whole rye carry higher wild yeast populations and more microbial diversity than refined flours
• Increase feeding location temperature. If the kitchen is below 68°F, place the starter jar near (not on) a warm appliance, in a turned-off oven with just the light on (typically 75-80°F), or on top of the refrigerator
• Increase feeding frequency to twice daily (every 12 hours) if the starter smells of acetone or nail polish remover -- these are signs of acetic acid buildup from over-acidification, which inhibits yeast
• If mold appears (fuzzy green, black, or pink growth -- not just gray/clear hooch), the starter must be discarded entirely and rebuilt from scratch. Hooch (dark liquid on surface) is not mold; it is alcohol byproduct and is normal -- stir in or pour off

No Dutch Oven Available

Dutch ovens are ideal but not the only option for a quality crust:

• A covered cloche, large covered casserole dish, or an inverted stainless steel bowl over a loaf on a baking stone or steel achieves similar steam trapping
• For steam without a lid: place a cast iron skillet or old baking pan on the bottom rack during preheat. When loading bread, pour 1 cup boiling water plus several ice cubes into the pan and close the oven door immediately. Remove the steam pan after 15-20 minutes
• A baking steel conducts heat more aggressively than a stone and produces better bottom crust -- preheat at least 45 minutes at the highest oven setting (500-550°F)
• Without any steam method, rub the dough surface lightly with water just before loading and score shallower (1/4 inch) to allow gradual expansion rather than rapid burst

Very Cold Kitchen (Below 65°F)

Cold kitchens dramatically slow fermentation and require active compensation:

• Use warmer water (85-90°F) when mixing to bring dough temperature up to the 76-78°F target
• Proof in a turned-off oven with a pan of boiling water placed on the bottom rack (creates a warm, humid proofing chamber of approximately 75-80°F -- replace the water every hour)
• Extend bulk fermentation time by 50-100% of the recipe's stated time and rely entirely on visual/tactile cues (volume, poke test) rather than the clock
• For cold retard, recognize that a 38°F refrigerator will slow the starter yeast significantly -- shaped loaves may need to cold proof for up to 24 hours before they are sufficiently proofed

Over-Proofed Dough -- Salvage Protocol

Over-proofed dough that has lost structure (does not spring back at all on poke test, smells sharply sour, is slack and tears) requires a different baking approach:

• Do not attempt to re-shape -- handling over-proofed dough further destroys what little gas structure remains
• Bake in a loaf pan rather than freestanding -- the pan provides structural support the dough cannot give itself
• If over-proofing is severe (dough collapses when inverted), convert to focaccia: pour dough into an oiled 9x13 pan, dimple aggressively with wet fingers, top with olive oil, flaky salt, and aromatics, rest 30-45 minutes, bake at 425°F for 25-30 minutes. Over-proofed dough makes excellent focaccia
• Score shallower than normal (1/8 inch) since there is little internal gas pressure to expand through the score

Enriched Doughs -- Butter Not Incorporating

Brioche and other high-fat doughs require specific technique for butter incorporation:

• Butter must be at 65-68°F (cool room temperature) -- pliable, not melted. Melted butter cannot create the emulsified fat network that makes brioche tender and shiny. Cold butter tears the gluten network
• Add butter in pieces no larger than 1 tablespoon at a time. Wait for each addition to fully incorporate before adding the next -- this process should take 10-20 minutes total

Whole Grain and Rye Substitutions

Whole wheat and rye behave fundamentally differently from white flour:

• Whole wheat contains bran particles that physically cut gluten strands, weakening the gluten network. Replacing more than 30% of white flour with whole wheat without hydration adjustment produces dense, tight-crumbed bread

• Rye flour contains very high starch and pentosan content but virtually no gluten-forming proteins. Rye breads above 30% rye cannot be shaped like wheat breads -- they must be baked in loaf pans and have a denser, more gelatinous crumb
• Whole grain fermentation moves faster. High bran content accelerates both bacterial and yeast activity. Reduce bulk fermentation time by 15-25% when using significant whole grain proportions

High-Altitude Baking (Above 3,500 Feet)

Lower atmospheric pressure changes gas expansion rates and moisture evaporation:

• Yeast and starter produce carbon dioxide faster at altitude -- reduce starter by 20-25% or reduce yeast by 25% to prevent over-proofing
• Bulk fermentation and proofing times are shorter -- reduce expected times by 15-25% and rely heavily on visual and tactile signs rather than time

You have the right flour, the right tool (scale), and a workable kitchen temperature. The honest answer is: you cannot bake sourdough this weekend if you don't yet have an active starter. Sourdough starter takes 7-14 days to become reliably active. Start your starter today, and you can bake your first real sourdough loaf in about 10 days.

However, you CAN bake an excellent yeasted artisan boule this weekend using instant yeast to learn the technique (shaping, scoring, baking with steam) while your starter develops.

Recommendation: Do both in parallel -- start your sourdough starter today and bake a yeasted practice loaf this weekend.

Part 1: Start Your Sourdough Starter Today

Day 1 (today):

• Combine 50g whole wheat flour + 50g room-temperature filtered water in a clean jar
• Stir vigorously for 30 seconds (incorporates oxygen and wild yeasts from flour)
• Cover loosely with a cloth or lid slightly ajar -- needs airflow but not drying out
• Place somewhere 70-78°F -- on your counter is fine at 72°F

Days 2-7+ (daily feeding):
