Reading the Individual

Every person on your team is at a different development level for each task or responsibility. The same person might be highly capable at technical work but a beginner at client presentations.

DEVELOPMENT LEVELS (per task, not per person):

D1 - ENTHUSIASTIC BEGINNER

Competency 2: Adapt

The Four Leadership Modes

Based on your diagnosis, deploy the appropriate mode:

MODE 1: DIRECTING (High Direction, Low Support)
  When: D1 people on specific tasks; crisis situations; new teams needing structure
  How:  Set clear goals, define steps, monitor closely, make decisions
  Risk: Overuse creates dependency and resentment in capable people
  Voice: "Here is what we need to do and how we are going to do it."

MODE 2: COACHING (High Direction, High Support)
  When: D2 people; complex new challenges; building capability
  How:  Explain the why, teach, give feedback, encourage, involve in decisions
  Risk: Time-intensive; can slow down operations
  Voice: "Let me walk you through my thinking, and then I want your input."

MODE 3: SUPPORTING (Low Direction, High Support)
  When: D3 people; capable team members who need confidence or motivation
  How:  Listen, collaborate, facilitate, praise competence, share decision-making
  Risk: Underuse of direction can leave capable people without needed clarity
  Voice: "What do you think we should do? I trust your judgment on this."

MODE 4: DELEGATING (Low Direction, Low Support)
  When: D4 people; routine high-competence tasks; building autonomy
  How:  Define the outcome, hand off authority, check in periodically, get out of the way
  Risk: Can feel like neglect if trust is not established first
  Voice: "This is your call. Let me know if you need anything from me."

The Radical Candor Framework for Feedback

All four modes require giving feedback. Use the Radical Candor two-axis model:

The goal is Radical Candor: Care personally (show genuine interest in the person) AND challenge directly (give honest, specific feedback).

Feedback Delivery Framework

PRAISE (reinforcing good behavior):
  Situation: "In yesterday's client meeting..."
  Behavior:  "You handled the objection about pricing by..."
  Impact:    "Which resulted in the client signing the contract."
  (Be specific. "Good job" is not praise; it is noise.)

CORRECTION (addressing problems):
  Observation: "I noticed that the report had three calculation errors."
  Impact:      "This could undermine the client's confidence in our analysis."
  Expectation: "Going forward, I need all reports double-checked before submission."
  Support:     "Would a peer review process help? What do you need?"

  (Describe behavior, not character. "The report had errors" not "You are careless.")

TIMING: Give feedback as close to the event as possible. Waiting weeks
        dilutes the learning and can feel like ambush.

FREQUENCY: Regular, small doses beat rare, overwhelming sessions.
           Aim for weekly 1:1s with ongoing feedback, not just annual reviews.

Competency 3: Develop

The Servant Leadership Mindset

Your primary job as a leader is to develop people and remove obstacles. Ask yourself daily:

1. What does my team need from me today?
2. What obstacles can I remove for them?
3. Am I holding on to work that someone on my team could grow from doing?
4. When was the last time I asked each person what they need?
5. Am I making decisions that should be theirs to make?

Building Psychological Safety
