OKR Fundamentals
The Structure
OBJECTIVE: Qualitative, inspirational, time-bound
KR1: Quantitative, measurable, verifiable
KR2: Quantitative, measurable, verifiable

Rules of Thumb
- 3-5 Objectives per team per quarter (focus is the point)
- 2-4 Key Results per Objective (enough to triangulate, not overwhelm)
- Objectives answer "Where do we want to go?"
- Key Results answer "How will we know we got there?"
- Key Results are outcomes, NOT tasks or activities
Good vs Bad Key Results
BAD (Activity-based):
KR: Launch new onboarding flow
KR: Write 10 blog posts
KR: Migrate to new database
GOOD (Outcome-based):
KR: Increase new user activation rate from 40% to 60%
KR: Increase organic traffic from 10K to 25K monthly visits
KR: Reduce p99 query latency from 800ms to 200ms
Writing Effective OKRs
The Objective Test
Ask these questions about every Objective:
- Is it inspirational? (Would someone rally around this?)
- Is it time-bound? (Can we achieve meaningful progress this quarter?)
- Is it qualitative? (No numbers in the Objective itself)
- Is it within our control? (We can influence the outcome)
- Does it connect to strategy? (Why does this matter NOW?)
The Key Result Test
Every Key Result must pass ALL of these:
- Measurable: Has a number with a starting point and target
- Verifiable: An independent observer could confirm achievement
- Outcome-oriented: Describes a result, not an activity
- Ambitious but possible: Uncomfortable but not delusional
- Time-bound: Achievable within the OKR cycle
Template for Writing Key Results

KR: Reduce average build time from 12min to 3min
SQUAD OKR (supports Engineering KR)
Objective: Make builds blazingly fast
KR: Reduce incremental build time from 45s to 8s
KR: Achieve 95% cache hit rate (from 60%)
Cascading Rules
- Not every OKR cascades -- teams should have autonomy OKRs too
- 60/40 split: ~60% aligned to company/department OKRs, ~40% team-originated
- Cascade outcomes, not tasks: The parent KR becomes context, not a mandate
- Bidirectional: Teams propose OKRs upward, leadership proposes downward, they meet in the middle
- No more than 3 levels: Company -> Department -> Team (individuals rarely need formal OKRs)

Scoring OKRs
The 0.0 - 1.0 Scale (Google Method)
0.0 - 0.3: Failed to make meaningful progress
0.4 - 0.6: Made progress but fell significantly short
0.7: Hit the target (this is the "expected" score for stretch OKRs)
0.8 - 0.9: Exceeded expectations
1.0: Fully achieved (if this happens often, OKRs are not ambitious enough)
Committed vs Aspirational OKRs

## Quarterly KR Scoring

**Score**: 0.6 (52-40)/(60-40) = 0.6
**Context**: We shipped the new onboarding in week 8 (late).
Early data shows 58% for users on new flow.
**Carry forward?**: Yes - continue next quarter with higher baseline
Team-Level OKR Score
- Average the KR scores within each Objective
- Average the Objective scores for an overall team score
- Do NOT use OKR scores for performance reviews (this kills ambition)
Quarterly Cadence
Annual Planning (December/January)
- Set company-level annual OKRs (3-5 Objectives)
- These are directional -- quarterly OKRs will be more specific
Quarterly Cycle
WEEK 1-2: OKR Drafting
- Leadership shares company OKRs and context
- Teams draft their OKRs (bottom-up proposals)
- Cross-team alignment workshops
WEEK 3: OKR Finalization
- Teams present OKRs to leadership
- Negotiate, refine, resolve conflicts
- Publish final OKRs (make visible to all)
WEEK 4-11: Execution
- Weekly OKR check-ins (15 min per team)
- Update confidence levels (on track / at risk / off track)
- Adjust approach, not OKRs (unless dramatic context change)
WEEK 12: Scoring and Reflection
- Score all KRs with evidence
- Conduct OKR retrospective (process, not just results)
- Begin drafting next quarter's OKRs

Common Anti-Patterns
1. Task Lists Disguised as OKRs
BAD:
Objective: Improve the product
KR: Ship feature X
KR: Fix 50 bugs
KR: Complete database migration
WHY IT FAILS: These are outputs, not outcomes. You can ship a feature
that nobody uses. You can fix 50 bugs and still have a broken product.
FIX: Ask "So what?" after each KR. Ship feature X... so what?
So that activation rate increases from 40% to 60%.
2. Too Many OKRs
SYMPTOM: Team has 8 Objectives with 5 KRs each = 40 things to track
WHY IT FAILS: OKRs are a FOCUS tool. 40 priorities = zero priorities.
FIX: Force-rank. Pick the top 3-4 Objectives. Everything else is
"business as usual" work that does not need an OKR.
3. Sandbagging (Setting Easy OKRs)
SYMPTOM: Team scores 1.0 every quarter
WHY IT FAILS: OKRs should stretch the team. Consistent 1.0 means
the team is not being ambitious enough.
FIX: Calibrate using historical data. If you always hit 1.0,
increase targets by 30-50% next quarter.
4. Set and Skip
SYMPTOM: OKRs are set in January and not looked at until March
WHY IT FAILS: OKRs only work as a management tool if they drive
weekly decisions about where to invest time.
FIX: Weekly check-ins. Make OKR status visible on team dashboards.
Start every sprint planning with "How does this sprint move our KRs?"
5. Using OKRs for Performance Reviews
SYMPTOM: Individual OKR scores affect compensation
WHY IT FAILS: People stop setting ambitious goals. Sandbagging
becomes rational behavior. Innovation dies.
FIX: Explicitly decouple OKR scores from performance reviews.
OKRs measure team outcomes, not individual performance.
6. Changing OKRs Mid-Quarter
SYMPTOM: OKRs are rewritten every few weeks
WHY IT FAILS: There is no time to make progress if the target
keeps moving. Teams lose trust in the process.
FIX: OKRs are set quarterly and only changed for dramatic context
shifts (acquisition, pivot, pandemic). Adjust tactics, not OKRs.
OKR Rollout Playbook
Phase 1: Pilot (Quarter 1)
- Start with 1-2 teams, not the whole company
- Assign an OKR champion per team
- Use simple tooling (spreadsheet or doc, not software)
- Focus on learning the format, not perfection
Phase 2: Expand (Quarter 2-3)
- Add 3-5 more teams based on pilot learnings
- Introduce company-level OKRs for alignment
- Start weekly check-in cadence
- Train managers on coaching OKRs (not writing them for their teams)
Phase 3: Scale (Quarter 4+)

Decision Framework: Do You Need OKRs?
Is your organization larger than 20 people?
NO -> OKRs may add overhead. Try simple quarterly goals.
YES -> Do teams struggle with alignment across groups?
NO -> Current goal system may be fine. Do not fix what works.
YES -> Do you have measurable outcomes you can track?
NO -> First build measurement capability, then OKRs.
YES -> OKRs are a good fit. Start with a pilot.
Integration with Other Frameworks
