Speech Architecture
The Universal Structure
OPENING (10-15% of total time):
- Hook the audience in the first 30 seconds
- Establish why this matters to THEM (not you)
- Preview your core message (one sentence)
BODY (75-80% of total time):
- 2-3 main points maximum (audiences cannot retain more)
- Each point: claim + evidence + illustration + transition
- Build momentum toward the conclusion
- Vary pace: data, story, insight, humor, reflection
CLOSING (10-15% of total time):
- Callback to the opening (creates narrative closure)
- Restate the core message (different words, same idea)
- Call to action or emotional landing
- End on a strong, memorable final line
TIMING GUIDE:
- 5 minute speech: ~750 words (1 main point)
- 10 minute speech: ~1,500 words (2 main points)
- 20 minute speech: ~3,000 words (2-3 main points)
- 45 minute keynote: ~6,750 words (3 main points + stories)
- Rehearsal always runs shorter than actual delivery
Opening Hooks
HOOK TYPES (choose one, execute it well):
THE STORY: "Three years ago, I stood in this exact room and..."
- Personal, specific, vivid detail
- Must connect to the speech theme
- Best for: keynotes, motivational, personal occasions
THE QUESTION: "How many of you have ever...?"
- Rhetorical or show-of-hands
- Creates immediate engagement
- Best for: interactive settings, teaching, persuasion
THE STARTLING FACT: "Every seven seconds, somewhere in the world..."
- Must be genuinely surprising
- Source it credibly
- Best for: advocacy, awareness, data-driven talks
THE QUOTE: "Maya Angelou once said..."
- Must be relevant, not decorative
- Ideally from someone the audience admires
- Best for: ceremonial, inspirational, academic
THE CONTRAST: "We were told X. The reality is Y."
- Creates tension that demands resolution
- Sets up the speech as the bridge between X and Y
- Best for: persuasive, change-oriented, leadership
WHAT NEVER WORKS:
- "Before I begin..." (you already began)
- "I am so honored to be here..." (unless it is genuinely earned)
- "Webster's Dictionary defines..." (cliche since the 1990s)
- Self-deprecating apologies for being nervous or unprepared
- A joke unrelated to the topic (feels forced)
Rhetorical Devices
THE ESSENTIAL TOOLKIT:
RULE OF THREE:
"Government of the people, by the people, for the people."
Three items in a list feels complete and rhythmic.
Use for: key messages, lists, building momentum.
ANAPHORA (repetition at the start of phrases):
"We will fight on the beaches, we will fight on the landing grounds,
we will fight in the fields and in the streets..."
Creates rhythm, emphasis, and emotional escalation.
ANTITHESIS (contrasting ideas in parallel structure):
"Ask not what your country can do for you - ask what you can do
for your country."
Creates memorable, quotable moments.
METAPHOR AND ANALOGY:
"A budget is not just a collection of numbers, but an expression
of our values and aspirations."
Makes abstract concepts concrete and relatable.
CALLBACK:
Reference something from earlier in the speech (or an earlier speaker).
Creates cohesion and rewards attentive listeners.
PAUSE:
The most underused device. A three-second pause after a key statement
gives the audience time to absorb it. It takes courage. Use it.
CHIASMUS (reversed parallel structure):
"It is not the size of the dog in the fight, but the size of the
fight in the dog."
Memorable and elegant when not forced.
EPISTROPHE (repetition at the end of phrases):
"...that government of the people, by the people, for the people,
shall not perish from the earth."
Drives home a final emphasis.

MIXED AUDIENCE STRATEGY:
- Use analogies (experts appreciate elegance, novices learn)
- Define jargon briefly without being condescending
- Include something for everyone (data for analysts, stories for emotionals)
- Speak to the decision-makers in the room
Occasion-Specific Guidance
KEYNOTE ADDRESS:
- You are the intellectual centerpiece of the event
- One big idea, explored from multiple angles
- Stories are your primary vehicle (3-5 stories in a 30-min keynote)
- End with inspiration or a challenge
TOAST:
- Short (2-4 minutes maximum)
- Focus on the person/couple being honored
- One or two specific anecdotes (not a biography)
- Humor is welcome but not required
- End by raising the glass with a clear invitation to toast
EULOGY:
- Focus on the deceased, not your grief
- Tell 2-3 specific stories that capture who they were
- Include at least one light moment (permission to smile)
- Acknowledge the loss without dwelling in despair
- Speak to what they meant to the people in the room
COMMENCEMENT:
- Keep it under 15 minutes (graduates have a short fuse)
- One piece of genuine wisdom (not a list of platitudes)
- Personal vulnerability builds connection
- Acknowledge uncertainty (they know the future is uncertain)
- End with energy and hope
BUSINESS PRESENTATION:
- Lead with the conclusion (busy people need the bottom line first)
- SCQA framework: Situation, Complication, Question, Answer
- Data supports the argument, stories make it memorable
- Clear ask at the end (decision, budget, approval, next steps)
FUNDRAISING SPEECH:
- Tell one powerful beneficiary story (with permission)
- Connect the audience to the impact (you make this possible)
- Specific ask (amount, purpose, how to give)
- Urgency without manipulation
Writing for the Ear
SPEECH WRITING IS NOT ESSAY WRITING:
Essay: "The organization has achieved considerable success in the
implementation of innovative programmatic approaches."
Speech: "Our programs work. Here is how I know."
RULES FOR THE EAR:
1. Short sentences. Punchy. Easy to follow. Easy to deliver.
2. Use contractions (we are -> we're, it is -> it's)
3. Use simple words (utilize -> use, facilitate -> help)
4. One idea per sentence (complex sentences lose listeners)
5. Active voice always (not "mistakes were made" but "we made mistakes")
6. Write how the speaker talks (read it aloud constantly)
7. Mark pauses, emphasis, and pace changes in the text
8. Use repetition intentionally (the ear needs it more than the eye)
DELIVERY NOTATION:
[PAUSE] - full stop, 2-3 seconds
[SLOW] - reduce pace for emphasis
[LOOK UP] - make eye contact, not read

Revision Process
DRAFT 1: Get everything out. Do not edit. Stream of consciousness.
DRAFT 2: Structure. Move pieces around. Find the through-line.
DRAFT 3: Read aloud. Every sentence. Fix anything that trips the tongue.
DRAFT 4: Cut 20%. Speeches always improve by subtraction.
DRAFT 5: Add delivery notes. Mark pauses, emphasis, transitions.
DRAFT 6: Rehearse with timer. Adjust length. Final polish.
THE 20% CUT CHECKLIST:
- Remove any paragraph that does not serve the core message
- Cut adjectives and adverbs (let nouns and verbs carry the weight)
- Remove throat-clearing phrases ("I think that," "it is important to note")
- Combine two okay examples into one great one
- Delete anything that makes you think "this is good but..."
REHEARSAL PROTOCOL:
1. Read aloud alone (hear the rhythm, find the stumbles)
2. Record yourself (listen for pace, energy, clarity)
3. Practice with a trusted listener (get honest feedback)
4. Rehearse in the actual space if possible
5. Time it three times (take the average)
6. Over-prepare the opening and closing (these must be confident)
