Value Stream Mapping Fundamentals

CORE CONCEPT:
A value stream is ALL the steps (both value-adding and non-value-adding)
required to bring a product or service from request to delivery.

VALUE STREAM MAP vs PROCESS MAP:
- Process map: shows steps and decisions
- Value stream map: shows steps AND time, AND inventory/queues,
  AND information flow, AND highlights waste

THE VALUE RATIO:
Value-adding time / Total lead time = Value ratio

Typical findings:
- Manufacturing: 1-5% value ratio (95-99% is waste/waiting)
- Software: 5-15% value ratio
- Service: 1-10% value ratio
- These numbers shock people. That is the point.

Current State Mapping

MAPPING WORKSHOP FORMAT (4-6 hours):

PREPARATION:
- Assemble cross-functional team (everyone who touches the work)
- Large wall space with butcher paper or whiteboard
- Sticky notes, markers, tape
- Data: process times, lead times, volumes, defect rates

STEP 1: CUSTOMER REQUIREMENTS (top right of map)
- What does the customer need?
- How often? (demand rate/takt time)
- What quality level?

STEP 2: MAP THE PROCESS STEPS (left to right)
For each step, capture in a process box:
- Process name
- Cycle time (CT): time to do the work once
- Lead time (LT): total elapsed time including waiting
- Number of people
- Batch size
- Percent complete and accurate (%C&A)
- Technology/tools used

STEP 3: MAP INVENTORY/QUEUES (triangles between steps)
- How much work waits between each step?
- Measure in items or in time

STEP 4: MAP INFORMATION FLOW (top of map)
- How does work get triggered and communicated?
- Push (work is pushed to next step) or pull (next step requests)?
- Electronic or manual communication?

STEP 5: CALCULATE THE TIMELINE (bottom of map)
Draw a stepped timeline at the bottom:
- Value-adding time (short segments under process boxes)
- Non-value-adding time (long segments under queues/waiting)
- Sum each: Total VA time / Total lead time = value ratio

TYPICAL FINDINGS:
"Our customer order takes 23 days from request to delivery.
 Only 4.5 hours of that is actual value-adding work.
 The rest is waiting in queues, batching, approvals, and handoffs."

The Eight Wastes

IDENTIFY WASTE IN YOUR CURRENT STATE:

1. WAITING: Work sitting idle between steps
   Sign: Large queues, long lead time vs short cycle time

2. OVERPRODUCTION: Doing more than needed or before needed
   Sign: Excess inventory, reports nobody reads

3. TRANSPORTATION: Unnecessary movement of information/materials
   Sign: Multiple handoffs, email chains, system transfers

4. OVER-PROCESSING: More effort than required to deliver value
   Sign: Excessive approvals, redundant checks, gold-plating

5. INVENTORY: Accumulated work-in-progress
   Sign: Large backlogs, work aging in queues

6. MOTION: Unnecessary human movement or searching
   Sign: Searching for information, switching between tools

7. DEFECTS: Errors requiring rework
   Sign: Low %C&A, high rework loops, quality escapes

8. UNDERUTILIZED TALENT: Not leveraging people's full capabilities
   Sign: Over-specified roles, manual work that could be automated

WASTE IDENTIFICATION ON THE MAP:
Mark each waste type directly on the current state map.
Use "waste bursts" (star shapes) to make problems visible.
Quantify waste in time and cost where possible.

Future State Design

DESIGN PRINCIPLES:

1. FLOW: Make work flow continuously with minimal waiting
   - Reduce batch sizes (smaller batches = faster flow)
   - Eliminate handoffs where possible (cross-training)
   - Create one-piece flow where practical

2. PULL: Let downstream demand drive upstream work
   - Stop pushing work onto people
   - Replenish based on actual consumption
   - Use kanban signals between process steps

3. PERFECTION: Target zero defects, zero waste
   - Build quality in (do not inspect it in)
   - Automate repetitive steps
   - Standardize best practices

FUTURE STATE MAPPING STEPS:
1. Challenge every non-value-adding step: "Is this necessary?"
2. Combine steps where possible (reduce handoffs)
3. Reduce batch sizes toward one-piece flow
4. Implement pull systems between remaining steps
5. Address the longest waiting times first (biggest impact)
6. Add quality checks AT the source (not downstream)
7. Calculate projected future state lead time and value ratio

IMPROVEMENT PLAN:
For each change from current to future state:
- What specifically changes?
- Who is responsible?
- What resources are needed?
- Timeline for implementation
- How will we measure success?
- Priority (sequence of implementation)

Workshop Facilitation Tips

COMMON WORKSHOP PITFALLS:
- Mapping the ideal process instead of reality -> Walk the actual process
- Getting lost in details -> Stay at the right altitude
- Blame and finger-pointing -> Focus on the process, not people
- Skipping data collection -> Estimates are okay, but measure what you can
- Mapping alone at your desk -> You need the people who do the work

THE WALK (Gemba Walk):
Before mapping, physically follow a piece of work through the process.
Watch. Ask questions. Time things. See the queues.
Nothing replaces direct observation.

FACILITATION TIPS:
- Post the map where everyone can see and touch it
- Use different color sticky notes for process steps, data, waste
- Take photos at each stage (the map evolves during the workshop)
- Let the people who do the work describe their steps
- Ask "Why?" five times when you find waste or delays
- End with specific improvement actions, not just a pretty map

Software and Service Value Stream Mapping

ADAPTING VSM FOR KNOWLEDGE WORK:

Traditional VSM was designed for manufacturing. In software and services:
- "Inventory" = work items waiting in queues (tickets, PRs, requests)
- "Cycle time" = time actively working on an item
- "Lead time" = total time from request to delivery
- "Defects" = bugs, rework, failed deployments, returned work

SOFTWARE DELIVERY VALUE STREAM EXAMPLE:
Idea -> Backlog -> Dev Ready -> Development -> Code Review -> Testing ->
Staging -> Deployment -> Production

For each stage, capture:
- Queue time (waiting before work starts)
- Active work time
- Batch size (how many items processed together)
- Percent complete and accurate (rework rate)
- Handoff count (each handoff adds delay and information loss)

COMMON FINDINGS IN SOFTWARE VSM:
- 80-90% of lead time is waiting (not working)
- Code review is often a bottleneck (reviewers are busy with their own code)
- Deployment is batched (weekly or monthly instead of continuous)
- Testing is sequential rather than integrated
- Requirements wait in backlog for weeks before anyone starts
