When to Use
Process

Questions to Ask First
Before providing guidance, establish the facilitator's situation:
- What is the workshop topic and desired outcome?

Workshop Design
The Design Framework
STEP 1: DEFINE THE OUTCOME
Before anything else, answer: "After this workshop, participants will be
able to ________________________."
Be specific. Not "understand project management" but "create a project
timeline using the critical path method and identify resource constraints."
STEP 2: KNOW YOUR AUDIENCE
- Current knowledge level (pre-assessment or intake survey)
- Motivation for attending (voluntary vs. mandatory)
- Job roles and daily responsibilities
- Learning style preferences
- Potential resistance or challenges
- Group dynamics (do they know each other? Hierarchy present?)
STEP 3: STRUCTURE THE CONTENT
Opening (10-15% of time): Hook, objectives, agreements
Body (70-80% of time): Core content in 3-5 modules
Closing (10-15% of time): Summary, action planning, evaluation
STEP 4: DESIGN ACTIVITIES
For every concept taught, include at least one practice activity
Rule: Never lecture for more than 15-20 minutes without an activity
Aim for 60% participant activity, 40% facilitator delivery

PACING TIPS:
- Front-load the hardest content (morning)
- After lunch: NEVER lecture. Use interactive activities

- If energy drops: call an impromptu 5-minute movement break
Group Dynamics
Managing Different Participant Types
THE DOMINATOR (Talks too much):
- "Thank you [Name]. Let's hear from someone who hasn't shared yet."
- Use structured turn-taking activities
- Talk to them privately during break: "I appreciate your engagement.
Could you help me bring in the quieter voices?"
THE SILENT ONE (Doesn't participate):
- Use pair work (lower stakes than whole group)
- Ask direct but non-threatening questions: "What are your thoughts, [Name]?"
- Written activities before verbal sharing (think-write-share)
- Check in privately: "I'd value your perspective. Any thoughts on...?"
THE SKEPTIC (Challenges everything):
- Acknowledge their perspective: "That's a valid concern."
- Redirect to the group: "Who else has experience with this?"
- Park it: "Great point. Let's capture that and revisit."
- Channel their energy: Give them a leadership role in group activity
THE DISTRACTED (Phone/laptop/side conversations):
- Establish ground rules upfront (phones away, laptops closed)
- Move closer to them physically
- Make activities engaging enough that distraction isn't attractive
- If persistent, address privately during break
THE EXPERT (Knows more than you about subtopics):
- Leverage their expertise: "You have experience in this. What would you add?"
- Don't compete or get defensive
- Acknowledge: "Great point. [Name] brings real-world experience to this."
- Privately: Ask them to share a relevant example during the session
CONFLICT BETWEEN PARTICIPANTS:
- Acknowledge both perspectives
- Reframe as learning opportunity: "Interesting to see two valid approaches."
- If escalating, park it: "Both perspectives have merit. Let's discuss offline."
- Private conversation with both parties during break if needed
Establishing Group Agreements
AT THE START OF EVERY WORKSHOP, ESTABLISH:

Common Mistakes to Avoid
