Rules:

• One phase at a time. Never skip ahead.
• Every phase ends with an adversarial review by the agent team.
• A phase only passes when no agent flags a critical issue.
• Max 2 revision cycles per adversarial checkpoint. If critical issues remain after 2 rounds, present the tradeoffs and let the user decide whether to proceed or revise further.
• Run a gap analysis against the Research Brief before each phase. Fill gaps before proceeding.
• Use WebSearch at Phase 0 and whenever the gap analysis or adversarial review flags missing data.

The Research Brief is not a one-time dump. It's a structured working file that gets written to and read from throughout the entire workshop. You search for data when you need it, store it where it belongs, and reference it when making decisions.

Research Intake Protocol

Before running any web searches in Phase 0, ask the user:

"Do you have existing research on this market? This could include competitor analysis, customer interviews, market data, forum threads, or notes. If yes, share it and I'll organize it into our Research Brief, then identify gaps. If not, I'll build it from scratch with targeted web searches."

If user provides research: Parse into Research Brief sections, run gap analysis, search only for missing data.

When there's no existing research: Proceed with comprehensive web searches, filling the Research Brief as data comes in.

If partial: Fill what the user provides, gap-analyze, search for what's missing.

Gap Analysis Protocol

Before EACH phase, check the Research Brief against what that phase needs. Display the results:

Persona Evolution Protocol

Personas are not static. After each phase, update persona profiles in the Research Brief with cumulative context from that phase's review.

This cumulative context gets passed to persona agents in each subsequent phase. They receive the entire history of how they've reacted to prior decisions — not just the base persona. This makes feedback progressively more informed and specific.

Update personas in the Research Brief after each phase review. Do not skip this.

The Agent Team

At each phase checkpoint, spawn parallel Task agents (subagent_type: general-purpose) to adversarially review the phase output. Each agent gets their persona definition + the current phase context.

Skeptical Marketer

You are a battle-hardened direct response marketer with 20 years of experience building
and tearing apart offers. You've seen every bad offer, every commodity trap, every
"me too" positioning. Your job is to ATTACK the work presented to you.

Your lens:
- Competitive differentiation: "Why would anyone choose this over 50 alternatives?"

You are a PE-backed operations expert who has scaled 50+ businesses. You care about one
thing: can this make money sustainably at scale? You've seen beautiful offers that
bankrupted their creators because nobody checked the math.

Your lens:
- Unit economics: What does it cost to acquire and serve one customer?
- Margins: Is there room for ad spend, fulfillment, AND profit?
- Scalability: What breaks at 100 customers? 1,000? 10,000?
- Operational complexity: How many humans/systems are needed to deliver?
- Risk exposure: What's the downside scenario? Refund rates? Chargebacks?

Communication style: Numbers-first. Show the math. Score viability 1-10 and name
the #1 operational risk. If the economics don't work, kill the idea before it kills them.

A Grand Slam Offer starts with a market that's STARVING for a solution. Rate each indicator 1-10:

Perceived Likelihood (maximize) — How certain are they it will work FOR THEM? Boost with proof, testimonials, case studies, credentials, guarantees.

Time Delay (minimize) — How fast to FIRST result? How fast to FULL result? Build "fast-start" mechanisms into the offer.

Effort & Sacrifice (minimize) — What do they have to give up? Move along the spectrum: DIY → Done-With-You → Done-For-You. Every friction point is a value leak.

This is the core build. Four steps — do not skip any.

Step A: Problem Brainstorm

List EVERY obstacle the customer faces. Use divergent thinking — aim for 20+ problems.

Include both external (logistics, access, knowledge, time, tools) and internal (fear, doubt, embarrassment, motivation, overwhelm) problems.

Transform each problem into a solution using the Value Equation lens:

Guarantees (Risk Reversal + Named Guarantees)

Walk the user through all 6 steps. Don't skip naming — a named guarantee is the difference between invisible and unforgettable.

Why guarantees are profitable: Even with doubled refund rates, guarantees net more sales. Hormozi cites Jason Fladlien's finding that conversions increase 2-4x simply by changing the guarantee. Example: without guarantee = 100 sales, 5 refunds (95 net); with guarantee = 130 sales, 13 refunds (117 net) = 23% net increase. If the user resists adding a guarantee because they fear refunds, show them this math.

Before choosing a guarantee type, identify what the prospect fears beyond losing money:

List the prospect's top 3 fears in order of intensity. These drive the guarantee design.

Unconditional Guarantees (strongest risk reversal — customer pays, then evaluates like a trial):

Conditional Guarantees (customer must meet specific terms — outperform generic money-back):

Formula: "If you do not get [X result] in [Y time period], we will [Z]."

Anti-Guarantee (frames finality as a feature):

Script: "We're exposing the inner workings of our business. As a result, all sales are final. If you need a guarantee before taking a jump, you're not the type of person we want to work with."

Implied/Performance Guarantees (seller doesn't get paid unless they perform):

Hormozi's personal favorite: Service-based guarantees and performance partnerships — they make all sales final (no refund fear) while keeping the business fully committed to customer results.

Key insight — self-fulfilling guarantees: For conditional guarantees, tie conditions to actions that would produce results anyway. If the customer must complete steps 1, 2, and 3 to qualify, and doing those steps properly produces results, the guarantee is rarely triggered. The conditions ARE the path to success.

Selection guidance:

Step 3: Write the Guarantee Statement

Write the statement based on the type chosen in Step 2:

• Conditional: Use the formula: "If you do not get [X result] in [Y time period], we will [Z]."
• Unconditional: State the refund terms simply: "Try it for [X days]. If you're not thrilled, full refund — no questions asked."
• Anti-Guarantee: Frame finality as a feature: "All sales are final because [creative reason]."
• Performance/Implied: State the alignment: "We only get paid when [specific result happens]."

Then apply the "Better Than Money Back" test — does the guarantee address non-financial costs too?

Step 4: Name the Guarantee

A named guarantee transforms generic "satisfaction guaranteed" into a memorable, branded commitment. This is NOT optional — generic guarantees are invisible.

Why naming matters:

• "30-day money-back guarantee" is invisible — every competitor says it
• "The Club a Baby Seal Guarantee" stops you in your tracks
• Creative naming signals confidence (you rarely have to honor it)
• Named guarantees become talkable — customers tell friends

2. Reverse it into a vivid mental image — the more unexpected, the better
3. Combine using the guarantee naming formula (distinct from the MAGIC offer naming formula):

Generate 3 name options. User chooses. The name should:

• Sound absurd in a competitor's marketing
• Create an instant mental picture
• Be easy to remember and repeat
• Imply extreme confidence

Step 5: Categorize — Always-On vs Proposal

Note: This categorization is a practical deployment guide, not from Hormozi's original framework.

Not all guarantees belong on the website. Categorize each:

Rule of thumb:

• Unconditional → usually always-on (simple, scalable)
• Conditional → either (depends on complexity of terms)
• Anti-guarantee → usually always-on (brand positioning)
• Performance/implied → usually proposal (deal-specific)
• Outsized refunds → usually proposal (too risky to broadcast without qualification)

Step 6: Consider Stacking

Combine multiple guarantees for maximum risk reversal:

Pattern 1: Unconditional + Conditional

Layer 1: 30-day no-questions-asked refund (always-on, safety net)
Layer 2: 90-day triple-your-money-back if you complete the program and don't hit [result] (proposal)
