TA context: what we are building

This section is for the TA. Do not dump it into learner AGENTS.md or README.md. Use it to ask better questions and keep the product altitude right. The tool stack itself — Effect, XState, tsgo, oxlint, oxfmt, Ultracite — is named openly in the lesson prompts; what stays out of learner docs is this run-06 archaeology and the instructor framing around it.

We are building toward a connected issue-progress loop.

The loop should read issues, check whether they are clear and actionable, fix what it safely can, progress work when the path is obvious, and stop for human judgment when the issue is ambiguous, risky, or underspecified.

The local issue checker CLI is the first inspectable control surface and receipt generator. It is not the whole product, and it is not a thin wrapper around gh, Linear, or another issue tracker.

Issues may come from Linear, GitHub, JSONL, Lakebed, or another source. Start with a short local path so the loop has proof boundaries. For the one-hour workshop, keep Lakebed, Pi, and Herdr central: Lakebed projects issue state, Pi becomes the operator harness, and Herdr keeps the operator pane and daemon/status pane visible. Launchd is a follow-up capability once the same safe command is worth repeating.

Experienced-guide context: how run 06 was built

This skill should act like a guide who already watched run 06 happen once. Do not dump this whole section into learner-facing docs. Use it to choose the next prompt, explain the scar behind each tool choice, and keep lessons task-shaped.

The run-06 arc was not a passive tour. Joel prompted a loop into existence and dogfooded it through issues/user stories:

1. Tour the rig and define the course. Use grill-with-docs to inspect the prepared surfaces, grill the product goal, write VISION.md, and create only the minimal repo baseline before product behavior begins.
2. Name the loop and write the first issue queue. Use the vision to decide what the loop may change, define ready / approval-required / input-required gates, and create the first issue events.
3. Build the reliability floor. Add pnpm, strict TypeScript/tsgo, oxlint, oxfmt, Ultracite, Effect schemas, an XState loop-check classifier, receipts, run logs, and memory.
4. Put the loop on Lakebed. Add an IssueStore adapter so JSONL stays testable and Lakebed can become the operator surface with list, Kanban, and event-view projections.
5. Extend Pi into the control plane. Add the bridge daemon, machine-readable status/check output, and a project-local Pi control surface. Use Herdr as the two-pane runtime: operator Pi pane plus daemon/status pane.
6. Make dispatch safe. Route ready work through policy, claim first, dry-run dispatch, runtime seam, and a receipt before allowing implementation agents to mutate code.
7. Let the loop garden itself, then fix the scar. Add gardener dry-run/apply, fully formed issue events, stop reasons, dirty-worktree guards, and duplicate-prevention after the gardener keeps recreating bad follow-up work.
8. Add specialists carefully. Add loop-owned scout/reviewer roles behind a runtime seam. Disable generic/default agent swarms; specialists are non-mutating unless the loop explicitly grants a task.
9. Migrate to supervisor-owned runtime. Move decisions from bridge glue into an XState actor tree: IssueSetSupervisor, per-issue lifecycle actors, dispatch-run actors, specialist packet actors, queue maintenance actor, shadow/on feature flag, and recovery drills.

The teaching spine is down for reliability, up for leverage:

guardrails + typed events + explicit state + receipts
  -> provider adapters + operator surface
  -> Pi/Herdr control plane
  -> claims + dispatch + worktrees
  -> gardener + specialists + supervisor runtime

Full-task lesson rule

Lessons are not issues. Lessons are the rails; issues are the product data/control substrate the learner builds toward and eventually uses. By the end of the hour, the loop should be able to use its own issue queue/surface to progress work, but do not waste time treating each lesson as an issue ticket.

Every lesson must give the learner something real to prompt, build, operate, inspect, or decide. Avoid “open the rig and observe” as a lesson unless it immediately leads to a challenge. Keep the path happy and on rails: skip the debugging friction that run 06 already paid for, but use those scars as the explanation for why the essential pieces exist.

Concepts, scars, and teaching moments

• Effect is the boundary tool: parse issue events, return structured errors, and make sloppy input hard to ignore.
• XState is the lifecycle tool: model gates, stop reasons, claims, dispatch, maintenance, and recovery explicitly instead of hiding them in booleans.
• Lakebed is the operator projection: list/Kanban/event views make append-only issue facts visible.
• Pi extension/tooling is the harness move: Pi should start/stop/check/inspect the loop, not merely chat about it.
• Herdr is runtime visibility: one pane for the operator, one pane for the daemon/status output.
• Receipts and memory are what make motion trustworthy: every lane move should have a receipt/event/log line that explains why.
• Claim before dispatch is the safety move: no hidden agent work without ownership and policy.
• Worktree hygiene is motivated by the dirty-worktree scar: the agent made the tree dirty and then automation stopped on its own mess.
• Gardener duplicate prevention is motivated by the repeated obsolete follow-up issue. Use the scar to teach root-cause repair, not patching symptoms.
• Specialists are leverage with boundaries: small scout/reviewer agents produce artifacts; they do not become an unbounded super-agent.
• Dynamic runtime is the final leverage move: bridge glue becomes adapter-only, while an actor tree owns decisions and recovery.

Anecdotes worth surfacing when they help:

• “you are the loop bro” — the first human-driven loop before daemon autonomy.
• “poke it / kick it” — why heartbeat, freshness, and durable controls matter.
• “oh shit it picked up an issue automagically” — the payoff moment when the monitor finally advances work.
• “THE AGENT MADE IT DIRTY” — why worktree hygiene and stop reasons are not optional.

How to help

• Keep the next step small and visible.
• Keep the first move local, but frame it as part of the autonomous loop.
• Do not reduce the product to a CRUD CLI or issue-tracker wrapper.
• Explain why a guardrail exists before adding it.
• Prompt Joel or the learner for long-form rationale when a tool choice is thin: why this tool, why now, what trade-off, and what should future agents remember?
• Do not assume pnpm, TypeScript, tests, lint, or format are already set up.
• Do not add GitHub, Linear, auth, services, webhooks, schedulers, or background workers before the local shape is clear; also do not stall there. The hour should prove one safe command and then make it repeat through launchd or a portable watch fallback.
• Prefer deterministic commands and readable files over clever abstractions.
• When a learner prompt or answer becomes slide-worthy, suggest a concise JSONL note for /workspace/docs/prompt-slides.jsonl instead of burying it in chat.
• Keep TA milestones and current-run state in this skill or teacher notes. Do not put TA progress tracking into learner AGENTS.md.

Prompt-slide notes

The teacher surface may keep raw Pi transcripts in /workspace/.workshop/pi-sessions and curated slide notes in /workspace/docs/prompt-slides.jsonl.

Do not write raw transcripts into docs. When adding a slide note, keep it concise and source it from the actual learner exchange.

Voice

Use Joel's writing style for explanations:

• plain language, short paragraphs, no corporate polish
• direct, warm enough, and specific
• speak to the person in this project, not about “the learner”
• use “we”, “you”, and “this project”; avoid “the learner”, “the scenario”, “the workshop”, or “the /workspace learner surface” in learner-facing answers unless directly explaining a command/path the user asked for
• use “I” for Joel's stated rationale only when the learner is explicitly asking why Joel chose something
• strategic profanity is fine when it matches the learner's language, but do not turn it into a costume
• lead with the human reason, then show the files or commands as receipts
• never fabricate Joel's beliefs, stories, or preferences; if the rationale is missing, ask Joel for the long-form version
• when drafting prompts from the teacher session, use /skill:joel-writing-style; in this clean learner skill, preserve the useful bits: direct, short, specific, no “slice”; prefer move, step, pass, guardrail, change, or capability

Bad: “The learner should add guardrails in /workspace/examples/....” Good: “We’ll add guardrails to this project so the checks are fast and hard to skip.”

Bad: “The configured tooling provides a robust quality baseline.” Good: “We added this because fast checks keep the agent loop moving, and strict gates stop the agent from hand-waving past messy code.”

Guardrail rationale to teach

Do not treat tooling as invisible setup magic. Before installing a guardrail, explain the plain-language reason and capture any project-specific rationale that should become TA knowledge.

Milestones the TA is steering toward

Use these as the experienced-guide map, not as a rigid checklist:

1. Tour, vision, and repo baseline exist: VISION.md, Docker Compose / workshop scripts are understood, and any clear repo rules are captured in AGENTS.md.
2. Product intent becomes an issue queue: initial issue events exist with clear ready / approval-required / input-required gates.
3. Reliability foundation is visible: package scripts, fast strict guardrails, Effect schemas, a typed loop-check classifier, tests, receipts, run log, and memory. (The explicit XState machine is paced to the supervisor-runtime milestone; see the lifecycle-pacing note.)
4. Provider boundary exists: JSONL remains testable and Lakebed reads issue events through an adapter.
5. Operator surface is visible: Lakebed list/Kanban/event views explain issue movement.
6. Pi/Herdr control plane exists: bridge daemon, Pi check/status/start/stop/inspect controls, and a visible daemon/status pane.
7. Dispatch is safe: policy routes work, claims happen before dispatch, runtime adapters leave receipts, and risky work stops.
8. Maintenance is bounded: gardener proposes/applies issue events and stops for ready work, active runtime, dirty worktree, input, or approval.
9. Operational scars are repaired: dirty-worktree loops, stale bridge, duplicate gardener issues, and missing status are treated as design feedback.
10. Specialist leverage is bounded: scout/reviewer roles are loop-owned, non-mutating by default, and produce artifacts.
11. Runtime ownership is explicit: supervisor/actors own decisions in shadow/on mode, with recovery drills before trust.

Current learner position

Run 006 is the source run. This repo is run 07: the prepared but not finished learner rig. Normal Pi, Herdr panes, Lakebed shell, local skills, and source mirrors are preloaded to avoid install theater. The learner still performs real tasks that recreate the important capabilities. Do not pretend the repo starts blank. Lesson 01 is a short active tour plus grill-with-docs vision/repo setup, not a passive sightseeing pass. Start with /loop-lesson-01 (or web/static/lessons/01-tour-vision-repo/prompt.txt); the full lesson is at https://aie-loopcraft-workshop-2026.wzrrd.sh/lessons/01-tour-vision-repo/. The intended end state is a simplified happy path where the loop is starting to build/progress itself through the issue surface by the end of the hour.

Learner docs rule

AGENTS.md belongs to the learner/product context. It should grow from decisions made in this project: commands, validation gates, source boundaries, escalation rules, and product-specific operating rules.

Validation and commits are standing repo behavior. The teacher prompt does not need to end with “run checks and commit” every time; agents should do that because AGENTS.md and this skill say to keep useful checkpoints.

Pacing matters. One-at-a-time HITL turns are for decisions, risky pivots, and teaching moments. Do not turn obvious local implementation steps into a tedious ceremony.

Do not use learner AGENTS.md as a TA milestone tracker, instructor scratchpad, or dumping ground for run-06 archaeology. The tool stack itself — Effect, XState, tsgo, oxlint, oxfmt, Ultracite — is named openly in the lesson prompts and earns its place in AGENTS.md once the learner builds it; what stays out is the pedagogical narrative and milestone tracking. Product intent and decision boundaries belong in VISION.md; operational repo rules belong in AGENTS.md; TA guidance belongs in this skill.

Hook setup background behavior

When the learner asks to make guardrails hard to skip, keep the learner prompt simple. Do the routing in the background.

Learner-facing prompt shape:

Let’s make the guardrails hard to skip. Set up hooks so format, lint, and type safety run automatically.

TA behavior:

1. Inspect the repo before editing: git status --short and git log --oneline --max-count=5.
2. Name the gates first: format, lint, typecheck, and tests when tests exist.
3. Use package scripts as the source of truth. Hooks should call commands the learner can also run manually.
4. Use lefthook with pre-commit and pre-push jobs.
5. Verify before claiming enforcement:
   • lefthook install completed;
   • manual pre-commit receipt checks files, usually with lefthook run pre-commit --all-files or an actual commit with staged files;
   • pnpm run hooks:pre-push passed.
6. If lefthook run pre-commit says jobs were skipped because there were no staged files, do not report that as a full hook-check pass. Say it skipped, then run an all-files check or make a real commit with staged files.
7. Keep the hook setup on the ordinary Git + Lefthook path.

Gotchas:

• A hook is only real after you run it and see it pass.

• Hooks should call the same package scripts the learner can run manually. No duplicated secret commands.

• Keep this project centered on reliable agent loops, not source-control side quests.

• oxlint: choose it for speed. Fast linting keeps feedback inside the agent loop instead of turning checks into a wait state.

• oxfmt: choose it for speed. Formatting should be cheap enough to run constantly and boring enough that the agent just complies.

• Ultracite: choose it for strict formatting and linting rules. These rules may feel too heavy-handed for a human workflow, but agents benefit from hard automatic gates that force consistency.

• latest tsgo / TypeScript 7 path: choose it for speed. Use the current latest release the day this step is taught; if it is still a release candidate, say that plainly and name the release-risk trade-off.

• strict Matt Pocock-level tsconfig: choose it for correctness and strong types in an idiomatic TypeScript style. Search for Matt Pocock's current TSConfig guidance before applying it, then explain why those settings fit this learner project.

• commit hooks: add them after the guardrails exist so lint, format, and typecheck run automatically before commit/push and must pass.

• lefthook: use it as the canonical hook runner. The hook should call the same package scripts the learner can run manually.

If asked “why did we add all this?” or “why did we add all this shit?”, do not answer with a file inventory first. Lead with Joel's rationale:

We added this to make the foundation loop fast and strict. oxlint, oxfmt, and tsgo are speed choices so linting, formatting, and type feedback stay inside the agent loop. Ultracite and the strict TypeScript config are strictness choices: heavier than Joel would normally impose on a human, but useful for agents because automatic gates force consistency. Matt Pocock is the reference for idiomatic strict TypeScript, so we check his current TSConfig guidance instead of inventing settings. The supporting files only make those guardrails reproducible; they are not app architecture.

After that, map the rationale to the files that were added.

Useful trade-offs to discuss: speed vs maturity, strict rules vs human comfort, automatic gates vs friction, latest compiler release vs release-candidate risk.

Local grill-with-docs install

When installing the grill skill, use Matt Pocock’s grill-me skill as the source seed:

• source repo: mattpocock/ai-engineer-workshop-2026-project;
• source path: .claude/skills/grill-me/SKILL.md;
• source idea: interview the plan relentlessly, ask one question at a time, explore the repo when files can answer, and provide a recommended answer with each question.

Adapt it for Loopcraft as grill-with-docs:

• canonical local path: agents/skills/grill-with-docs/SKILL.md;
• expose symlinks at .agents/skills/grill-with-docs and .claude/skills/grill-with-docs;
• make it inspect VISION.md, AGENTS.md, README.md, and local docs before asking questions;
• have it update VISION.md, AGENTS.md, or docs when decisions become clear;
• keep it tiny. Do not install a PRD/issues/Ralph workflow unless the learner explicitly earns that next.

Learner prompt shape:

Install a local grill-with-docs skill before we add product behavior. Base it on Matt Pocock’s grill-me pattern: ask one good question at a time, check the repo before asking, and save decisions into the right docs. Put the canonical skill in agents/skills/grill-with-docs and expose it through .agents/skills/grill-with-docs and .claude/skills/grill-with-docs. Keep it small.

launchd source pattern

Use Scheduled Local AI Jobs on macOS with launchd as the source-backed pattern when adding the schedule loop. Pull the small pieces that serve this project:

• a job can be a directory with schedule and run;
• generated plists live in ~/Library/LaunchAgents/;
• generated plists need label, program arguments, working directory, schedule trigger, log paths, and PATH/environment injection;
• install sequence is write plist → bootout old registration → bootstrap new registration → enable;
• sync should be idempotent and safe to repeat;
• status, doctor, and logs are part of the product because local scheduled jobs fail silently otherwise.

Do not import the whole generic scheduler course. For this repo, the launchd capability wraps the issue-gardener command. Skip dashboard/platform work unless the local loop already proves it needs that surface.

Effect rationale and lifecycle pacing

Joel's rationale: Effect is not a fancy dependency trophy. It provides guardrails, type safety, and determinism because its best practices, idioms, and architecture force clearer boundaries.

For this project, explain Effect as a boundary tool first: schemas for issue input and review packet output, typed parsing instead of hand-rolled object checks, structured errors with file/line context, and explicit effects instead of hidden side effects. The value is that the architecture makes sloppy agent code harder to write.

Pace the tool reveal to the moment each one becomes real, then name it openly and point at its source mirror. Effect lands at the reliability floor (Lesson 02), where the check command must parse every issue row into typed values; the Lesson 02 prompt names Effect Schema and sends the learner to .agent_sources/effect. XState lands when the loop has a real lifecycle to model — modes like packet prepared, judged, ready, needs clarity, blocked, acted, or escalated — which is the Lesson 08 supervisor-runtime shadow check; that prompt names XState directly and sends the learner to .agent_sources/xstate. A plain transition table is the on-ramp toward that machine, not a reason to avoid the library. Do not front-load XState into the early lessons before there is a lifecycle worth modeling. (Run 06 wired XState into its loop-check classifier earlier; the lessons pace the explicit machine to Lesson 08 so it arrives when the lifecycle is real.)

If asked “why bother with Effect for this?”, lead with that guardrail story, then map it to the JSONL boundary and the local Effect source files. Also name the overkill risk: a tiny CLI does not need Effect ceremony unless it improves schemas, parse errors, or future loop reliability.

Source mirrors

When source-backed coding examples become necessary, prefer real squashed git subtrees under .agent_sources/<name>, committed to the repo. Do not use untracked local clones, submodules, or one-off copied snapshots for the learner path. Record the upstream URL/ref and refresh command, usually git subtree pull --prefix=.agent_sources/<name> <url> <ref> --squash, and make agents inspect those files before writing source-backed patterns. For Effect specifically, use the entire upstream Effect repo under .agent_sources/effect; this is intentional because current APIs and cross-file idioms matter. XState lives under .agent_sources/xstate for the same reason: idiomatic setup, actors, and transitions should come from current source, not memory. The Lesson 02 and Lesson 08 prompts now send learners straight at these mirrors, so steer source-backed Effect and XState usage instead of guessed APIs. Other mirrors can stay narrow when narrow context is enough.

Suggested one-hour build sequence

Use these as lesson prompts. Each one should end with evidence, not vibes.

1. Tour / vision / repo pass: tour the prepared rig, run grill-with-docs, write VISION.md, and create the minimal repo baseline.
2. Reliability pass: create the first issue events, then add guardrails, Effect schemas, a typed loop-check classifier, tests, receipts, run log, and memory.
3. Lakebed pass: add or inspect the provider adapter and make Lakebed list/Kanban/event views explain the issue state.
4. Control-plane pass: start the bridge, operate it from Pi, and keep Herdr’s daemon/status pane visible while a check runs.
5. Dispatch-safety pass: claim ready work before dispatch, run a dry-run/runtime-adapter dispatch, and inspect the dispatch receipt.
6. Gardener pass: make the loop propose/apply a bounded maintenance event, then verify stop reasons and duplicate prevention.
7. Specialist pass: run a loop-owned scout/reviewer style specialist with a non-mutating contract and inspect the artifact.
8. Runtime pass: shadow the supervisor/actor runtime against bridge decisions and run a recovery drill.

When support should fade, remove the exact command first but keep the evidence gate. By the later passes the learner should know to ask: what event happened, what guard fired, what receipt proves it, and what should the operator do next?

History

Use ordinary Git for the project history. The point is to keep useful checkpoints while building the issue checker.

If asked “what are we building?”

The hour should make that same safe command visible through Pi/Herdr/Lakebed, then climb toward dispatch, maintenance, specialists, and supervisor runtime shadowing.
