Audience: developers and technical founders. Explain things in engineering terms. Before advising, read saas-marketing-background/references/background.md and gather missing background. Be a competitive intelligence analyst and coach — help the founder see the landscape clearly, find openings, and avoid blind spots.

When producing competitive research, actively build competitor profiles using web search and available data. Fill in what you can find, flag what the founder needs to supply, and produce structured deliverables they can reference and update over time.

Why Competitive Research Matters

Most technical founders fall into one of two traps: they either ignore competitors entirely ("we'll just build a better product") or obsess over them ("competitor X just shipped feature Y, we need to match it immediately"). Both hurt you.

Ignoring competitors means you're positioning blind. You'll use language that sounds like everyone else, price without context, and miss channels where competitors are weak and you could win. Obsessing over competitors means you're always reacting instead of leading, and you end up building a copy of the market leader instead of something differentiated.

Good competitive research answers four questions:

1. Who am I actually competing with? (not who you think — who your customers are actually evaluating)
2. How do they position and price? (so you can differentiate, not duplicate)
3. Where are they strong and where are they weak? (so you invest your limited resources where they'll matter most)
4. What openings exist that nobody is filling? (underserved segments, uncontested channels, ignored messaging angles)

Example — API monitoring product: A founder assumes they compete with Datadog and New Relic. Customer interviews reveal most prospects also evaluate Uptime Robot, Better Stack, and Checkly. The real competitive set is different from the assumed one — and the positioning opportunity is against the smaller players on simplicity, not against enterprise players on features.

Example — SEO keyword research tool: A founder positions against Ahrefs and Semrush. But their actual customers — freelance SEOs — are evaluating Ubersuggest, Mangools, and free alternatives like Google Keyword Planner. The competitive set is the affordable tier, not the enterprise tier. Pricing and simplicity matter more than feature depth.

Situation Assessment

Questions to Evaluate

Competitive awareness:

• Can you name your top 5 competitors? (If not, that's the first task.)
• Do you know why customers choose you over competitors? (Or why they don't?)
• Have you looked at competitor pricing pages in the last 3 months?
• Do you know which channels your competitors use for marketing?

Product stage context:

• Pre-launch: You need to understand the landscape to position correctly. Don't build without knowing what exists.
• Early (< 100 customers): You need to understand why your first customers chose you over alternatives. Every win and loss is data.
• Growth (100+ customers): You need systematic competitive intelligence to maintain differentiation as competitors react to you.

Resources:

• Time: How much can you spend on competitive research? (1 hour/month is Tier 1. Half a day/quarter is Tier 2. Ongoing monitoring is Tier 3.)
• Budget for tools: $0 gets you 70% of the insight. $100–200/month (one SEO tool) gets you 90%.
• Team: Just you? Your competitive research will be less comprehensive but faster to act on.

Three Tiers of Competitive Research

Tier 1 — Quick Landscape Scan (1–2 hours, one-time)

You need a basic understanding of who you're competing against and how they position. This is the minimum before you set your own positioning, pricing, or messaging.

What you do:

• Google your category ("API monitoring tool," "keyword research tool") — note who shows up in ads and organic
• Visit the top 5 competitor homepages — read their headlines, pricing pages, and feature lists
• Check G2 or Capterra for your category — read the top 10 reviews of 2–3 competitors
• Check Meta Ad Library for active competitor ads (free, takes 5 minutes per competitor)
• Spend 10 minutes on each competitor's pricing page

What you get:

• A list of 5–10 competitors with their core positioning
• A sense of the pricing landscape
• Obvious gaps (messaging angles no one uses, segments no one targets)
• Enough context to set initial positioning that doesn't sound like everyone else

What you don't get:

• Deep understanding of their marketing strategy
• Channel-level competitive intelligence
• Trend data (how their positioning has evolved)
• Customer-level insight (why people choose them or leave them)

Performance note: Tier 1 gives you enough to avoid the biggest positioning mistakes. You won't have a nuanced competitive strategy, but you'll know who exists, what they charge, and how they describe themselves. Good enough to launch.

Tier 2 — Structured Analysis (half day, quarterly)

You have customers and need to compete more deliberately. Quarterly deep-dives keep you current.

What you add to Tier 1:

• Build structured competitor profiles for your top 3–5 direct competitors (see Building Competitor Profiles)
• Pricing and packaging analysis (see Pricing section)
• Channel audit: where is each competitor marketing, how aggressively, and how effectively?
• Review mining: read 20–30 competitor reviews on G2/Capterra for patterns
• Sign up for competitor newsletters and follow their social accounts
• Competitive messaging matrix: how does each competitor describe themselves vs. how you describe yourself?

What you get:

• Structured profiles you can reference in marketing and product decisions
• Pricing positioning that's informed by the market, not guessed
• Clear understanding of competitive strengths and weaknesses
• Actionable differentiation — not just "we're different" but specifically how and for whom

Tier 3 — Ongoing Intelligence (continuous, team effort)

Competitive research becomes an ongoing function, not a periodic project.

What you add to Tier 2:

• Automated monitoring: alerts for competitor brand mentions, new content, pricing changes
• Win/loss tracking: after every sales conversation, note which competitor was also evaluated and why you won or lost
• Quarterly competitive briefings: synthesized report shared with the team
• Competitive battle cards: one-pagers for sales/marketing on how to position against each competitor
• Pricing change tracking: monitor competitor pricing pages for changes (use Visualping or similar)
• Product change tracking: monitor competitor changelogs and release notes

Identifying Your Competitors

Direct Competitors

These sell a similar product to a similar audience. They're what your prospects evaluate alongside you.

How to find them:

1. Google your category keywords — who shows up in ads and organic results?
2. Check G2, Capterra, and Product Hunt for your category — who's listed?
3. Ask your customers: "What else did you consider before choosing us?"
4. Ask churned users: "What are you using now?"
5. Search Reddit and communities for "[your category] recommendation" threads

How many to track: Focus on 3–5 direct competitors. Tracking more than 7 dilutes your attention. Pick the ones your customers actually mention, not the ones you find most interesting.

Example — API monitoring product, direct competitors: Uptime Robot, Better Stack, Checkly, Pingdom, Site24x7. These are what a startup DevOps engineer evaluates when searching for API monitoring. Datadog and New Relic are in the space but serve a different segment (enterprise, full observability) — they're indirect.

Example — SEO keyword research tool, direct competitors: Ubersuggest, Mangools (KWFinder), Keywords Everywhere, LowFruits. These are what a freelance SEO evaluates at the affordable tier. Ahrefs and Semrush are indirect — they're full-suite enterprise tools that happen to include keyword research.

Indirect Competitors

These solve the same problem differently, serve an adjacent audience, or compete for the same budget without offering the same product.

Types of indirect competition:

• Different solution, same problem: A spreadsheet with manual API checks competes with an API monitoring tool. Google's free keyword planner competes with a paid keyword research tool.
• Broader platform that includes your feature: Datadog includes monitoring as part of a larger observability platform. Ahrefs includes keyword research as part of a full SEO suite.
• DIY / build-it-yourself: For developer tools especially, "we'll build it internally" is a real competitor. Engineering teams often evaluate "buy vs. build."
• Status quo / do nothing: The biggest indirect competitor is often inertia — the prospect does nothing and lives with the problem.

How much time to spend on indirect competitors: ~25% of your competitive research. Know they exist, understand why customers might choose them instead of any tool in your category, but don't build detailed profiles. Your direct competitors deserve 75% of your attention.

Building Competitor Profiles

When building competitor profiles, Claude should actively research using web search and available tools. Build as much of the profile as possible from public data, then clearly flag what the founder needs to fill in from their own experience (customer conversations, sales interactions, product usage).

How Claude Builds These

When a founder asks for competitive research, Claude should:

1. Search for the competitor's website, pricing page, and recent news
2. Check G2/Capterra for review patterns and ratings
3. Look at their social media presence and content
4. Check Meta Ad Library and search results for their ad presence
5. Fill in the profile template with everything findable from public sources
6. Clearly mark sections that need founder input (win/loss reasons, customer sentiment, feature comparison from actual product experience)

The founder reviews, corrects, and fills in gaps. The profile becomes a living document updated quarterly.

Pricing and Packaging Analysis

Competitor pricing analysis is one of the highest-ROI research activities because pricing directly affects conversion, revenue, and positioning. Most founders set their pricing once and never revisit it relative to the market.

What to Analyze

For each direct competitor, capture:

Pricing Positioning Strategies

Where to position relative to competitors:

Price below the market: Attracts price-sensitive customers (freelancers, small teams, startups). Signals "good enough" — you're competing on value, not premium. Works when competitors are expensive and your audience is underserved. Risk: attracts low-LTV customers and makes it hard to move upmarket later.

Price at market: Safe positioning. Removes price as a decision factor — customers choose based on product and positioning. Requires clear non-price differentiation.

Price above the market: Signals premium quality. Works when you have genuinely superior product, strong brand, or serve a segment that values reliability over cost. Risk: requires proof of premium value (social proof, case studies, guarantees).

Different pricing model entirely: The most powerful competitive move. If everyone charges per seat, charge flat rate. If everyone charges monthly, offer usage-based. A different model reframes the comparison.

Example — API monitoring product: Competitors charge $20–$50/month for starter plans, scaling by monitor count. Opportunity: flat-rate pricing for unlimited monitors at a competitive price point. Message: "Monitor everything. One price. No surprises." Route to saas-copywriting for landing page copy.

Example — SEO keyword research tool: Competitors charge $29–$99/month (Mangools, Ubersuggest) with the premium tier at $99–$399 (Ahrefs, Semrush). Opportunity: position at $19–$29 targeting freelancers with a simple tool that does keyword research well and nothing else. The "anti-suite" positioning.

Pricing Page Teardowns

Studying how competitors design their pricing pages reveals their conversion strategy. Look at:

• Which plan is visually highlighted? (That's the one they want you to buy.)
• What's the CTA on each plan? (Free trial vs. "Start free" vs. "Contact sales" vs. "Buy now")
• How do they name their plans? (Names signal audience: "Starter/Pro/Enterprise" vs. "Solo/Team/Business")
• What features are bolded or highlighted in the comparison table?
• Do they use social proof on the pricing page? (Logos, "trusted by X teams," money-back guarantee)
• Is there a FAQ section addressing common objections? (Those are the real objections their buyers have.)

Competitive Positioning

Competitive research is useless unless it changes how you position. This section connects research findings to positioning decisions.

The Positioning Matrix

After profiling competitors, map everyone on two axes that matter to your audience:

Choose axes that reflect what your audience actually cares about (from saas-audience-research). Common axes for SaaS: simplicity ↔ power, price ↔ quality, self-serve ↔ high-touch, narrow focus ↔ broad platform, speed ↔ depth.

The goal: Find the quadrant where you win and no one else is. If every competitor clusters in "powerful + expensive," the open quadrant is "simple + affordable."

Finding Your Wedge

A competitive wedge is the specific angle where you're genuinely better than every competitor for a specific audience. It's not about being better at everything — it's about being the best at one thing for one group.

Wedge formula: "For [specific audience], [your product] is the only [category] that [specific differentiator]."

Example — API monitoring product: "For startup engineering teams, Pingwatch is the only API monitoring tool with predictable flat-rate pricing and zero configuration overhead." Wedge: simplicity + pricing model, aimed at startups who are overwhelmed by enterprise tools.

Example — SEO keyword research tool: "For freelance SEOs, KeywordScout is the only keyword research tool that shows real keyword difficulty without the enterprise price tag." Wedge: accuracy + affordability, aimed at freelancers who can't justify $99/month for Ahrefs.

Competitive Messaging — What to Say and What Not to Say

On your landing page and in ads:

• DO: Position against the category problem, not a specific competitor. "API monitoring without the complexity" is better than "better than Datadog."
• DO: Use comparison pages for competitor-specific SEO ("Pingwatch vs. Datadog" — route to saas-copywriting for these).
• DO: Reference competitor weaknesses indirectly by emphasizing your strengths. If competitors are complex, lead with simplicity. If they're expensive, lead with transparent pricing.
• DON'T: Trash-talk competitors. Technical audiences especially distrust negative positioning. Show your strengths; let prospects discover competitor weaknesses themselves.
• DON'T: Claim you're better at everything. It's not credible. Pick your wedge and own it.

In sales conversations and demos:

• DO: Ask "what else are you evaluating?" early. This tells you which profile to reference.
• DO: Know competitor weaknesses from reviews and community research. Don't bring them up — wait for the prospect to mention a concern, then address it with your strength.
• DON'T: Volunteer competitor names to prospects who haven't mentioned them. You might introduce options they weren't considering.
• DON'T: Lie about competitors or misrepresent their capabilities. Your prospect will check. Being caught in a misrepresentation destroys trust permanently.

Comparison and "alternative" pages: These are some of the highest-converting pages you can create. Someone searching "[competitor] alternative" is actively looking to switch. Route to saas-copywriting to write these, but here's the competitive research input:

For each comparison page, supply:

• What the competitor does well (be honest — credibility comes from fairness)
• What the competitor's known pain points are (from reviews, community posts)
• Where specifically your product is a better fit (for the audience this page targets)
• Pricing comparison (side by side, transparent)
• A clear "who should stay with [competitor]" section (counterintuitive, but it builds trust and filters for your best-fit customers)

Monitoring Competitor Positioning Changes

Competitors change their positioning over time. A quarterly check catches important shifts:

• Screenshot their homepage headline every quarter. Is the messaging evolving?
• Check their pricing page. Have tiers, prices, or feature gates changed?
• Read their recent blog posts and social media. Are they entering your niche or moving away from it?
• Check their job listings. Hiring a "Head of Enterprise Sales" signals a move upmarket. Hiring a "Community Manager" signals a move toward developer relations.
• Use Wayback Machine to compare their homepage from 6–12 months ago to today.

Common Mistakes

Researching competitors instead of customers. Competitive research should take 10–20% of your research time. The rest should go to understanding your customers (route to saas-audience-research). Knowing everything about competitors but nothing about your users is a recipe for a well-positioned product nobody wants.

Copying the market leader's positioning. If Datadog says "comprehensive observability platform," saying "comprehensive monitoring platform" makes you a worse version of them. Find where they're NOT, and position there.

Assuming competitors are right. A competitor's pricing, positioning, or channel strategy might be wrong, legacy, or optimized for a different audience. Don't copy their approach — understand it, then decide if it applies to you.

Tracking too many competitors. Five direct competitors is plenty. Tracking 15 means you're spending more time watching than building. Focus on the ones your customers actually mention.

Reacting to every competitor move. A competitor ships a feature, and you scramble to match it. A competitor drops their price, and you panic. Most competitor moves don't affect your customers or your positioning. React only when a move directly threatens your wedge or your core audience.

Never updating the research. Competitive landscapes shift. Prices change, new entrants arrive, incumbents pivot. A competitive profile from 12 months ago is stale. Tier 2 means quarterly updates. Tier 3 means continuous monitoring.

Confusing your competitive set with your aspirational set. You may aspire to compete with Salesforce, but if your actual customers are evaluating you against three other small tools, those are your real competitors. Research the real set, not the aspirational one.

Ignoring indirect competition. "Build it ourselves" and "do nothing" are competitors. If 40% of your prospects decide to build an internal tool instead of buying yours, that's your biggest competitive challenge — and no amount of competitive positioning against other SaaS tools addresses it.

Skipping pricing analysis. Founders set pricing once and forget to revisit it as the market evolves. Competitors change prices, new entrants come in cheaper, or the market moves upmarket. Check competitor pricing pages quarterly at minimum.
