The Munger Two-Step

Charlie Munger's two-track filter for effective decisions (from "A Lesson on Elementary Worldly Wisdom," via Farnam Street): analyze every significant decision twice — once the way an engineer works a bridge problem, and once as a psychologist auditing your own subconscious. Most bad decisions survive the first track and die on the second; most manipulation works by exploiting the second track while presenting a plausible first.

Track 1: The forces at play (rational analysis)

Work out what actually governs the interests involved, rationally considered — real interests, real probabilities.

1. Check the circle of competence first. Knowing what you don't know matters as much as what you know. Is this decision inside the decider's area of deep fluency? If yes, identifying the governing variables should be straightforward. If no, don't fake fluency — change the approach: lean on inversion (what would guarantee failure?), widen the margin of safety, or find someone whose circle covers it.
2. Find the few variables that carry the weight. Millions of factors touch any decision; a handful govern it. Name them explicitly. There is no magic formula — this takes domain fluency plus big ideas from multiple disciplines (use the mental-models skill's catalog when the governing forces aren't obvious).
3. Evaluate interests and incentives. Who gains what under each outcome? What are the actual probabilities, not the hoped-for ones?

Track 2: The psychological factors (misjudgment audit)

The subconscious reaches conclusions automatically — usually useful, often wrong. Ask which of these standard misjudgment causes could be operating on this specific decision, in the decider or in whoever framed the choice:

• Overconfidence — is the certainty earned or felt?
• Small-sample extrapolation — is the conclusion built on a handful of instances generalized to a population?
• Commitment and consistency — is a past statement or sunk position doing the deciding?
• Authority — is "an expert said so" substituting for the analysis?
• Social proof — is "everyone's doing it" substituting for the analysis?
• Incentive-caused bias — does anyone advising this decision profit from a particular answer?
• Liking/disliking, envy, denial, availability — pull the full checklist from the human-nature section of the mental-models skill when the stakes justify it.

The lollapalooza check

Extreme outcomes — success or failure — usually come from four or five factors pushing in the same direction, and the same is true of misjudgment. One bias is survivable; several compounding in the same direction is how intelligent people make disastrous decisions. So after auditing individual biases, ask: how many are pointing the same way here? The more that stack toward one conclusion, the more suspicious of that conclusion you should be — especially when it's the conclusion you want.

Workflow

When applying this skill to a decision:

1. State the decision and the options in one or two sentences.
2. Track 1: Is this inside the decider's circle of competence? List the 3–5 variables that actually govern the outcome, with the real interests and probabilities attached.
3. Track 2: Walk the misjudgment list above and name each bias plausibly in play, with the specific evidence for it in this situation — not generic caveats.
4. Lollapalooza: Count the biases stacking toward the currently favored option. If several point the same way, flag it explicitly and restate what Track 1 alone supports.
5. Conclude: what the rational analysis says, what the psychological audit changes, and the resulting recommendation.
