Overview
Part 3 of Designing Brand Identity presents ~50 best-practice case studies. Read across them, the same moves recur in the work that succeeded: strategy precedes design, existing equity is honored, systems are built to flex and scale, leadership is engaged early, and coherence is enforced across every touchpoint. This skill distills those recurring patterns and maps notable named cases to the one lesson each best exemplifies, so you can cite a concrete precedent.
When to use
- You need to back a brand recommendation with a real, named precedent ("this is the LEGO / Spotify / Kia move").
- You're diagnosing why an identity works — or why a proposed one might not.
- You're deciding whether to preserve heritage, rename, localize, break from a parent, or build a flexible system.
- Not for: the step-by-step how of running a project (use the 5-phase process / methodology skills), or the mechanics of logos, type, and color (use the design-elements skills). This skill supplies precedent and pattern, not procedure.
The recurring patterns
Strategy first, design second. Every successful case starts by fixing meaning — purpose, positioning, values, a brand idea — before touching visuals. Algramo (FutureBrand recast it from "local vendor" to responsibility for finance + environment before redesigning). Adventr (Noise 13 distilled messaging pillars around "limitless, democratized potential" before design). Spotify (recognized "it takes more than a great product… it takes a great brand"). Gentari (brand purpose and narrative anchored the whole build).
Compress the strategy into one idea / manifesto. The strongest cases carry a single distilled line or brand idea. AC Milan — "Milan to Many," distilled to "Sempre Milan / Always Milan." City of Vienna — der Mensch in der Mitte ("Humans at heart"). Chobani — "Fighting for Happily Ever After." Gentari — "Movement for a better energy future."
Honor existing equity — evolve, don't erase. Where heritage exists, keep the load-bearing assets and remove accumulated cruft. AC Milan left the iconic oval badge untouched and used it as a storytelling device. Campbell preserved the red-white split, founder's signature, and bronze medallion while stripping out swooshes and ribbons (its first redesign in 50 years). DuPont kept the 100+-year Oval but "opened" its elliptical border to signal open innovation. US Open treated the flaming tennis ball as a declared "sacred cow," validated its equity by research, then distilled rather than replaced it. LEGO mined its archive for equity and built the system by "fundamentally honoring the product."
Translate values into a system, not a logo. The deliverable is a flexible system (type, motion, color, illustration, generative rules) that scales across a growing portfolio. Spotify — a dynamic, generative visual language ("bursts," 31 integrated colors) coherent across all touchpoints. LEGO — turned "System in Play" into "System in Display," a 64-glyph brick font + action graphics + motion principles. The Mellon Foundation — a morphing M logomark that changes shape, color, and material yet stays recognizable ("many within one"). Filthy — a palette and system that works equally in cocktail bars, grocery shelves, and home bars. Fremtind — a dynamic diamond illustration system derived from the logo.
Build custom assets — bespoke type and even sound. Successful identities commission proprietary elements for ownability. AC Milan — Milan Pulse Inline display typeface. Chobani — Chobani Serif. Fremtind — Fremtind Grotesk plus a sonic identity in F major. LEGO — LEGO Typewell.
Naming and localization are strategic acts. For new or cross-market brands, the name and cultural rooting carry the strategy. Airbnb China — Labbrand selected Aibiying (爱彼迎, "Welcome Each Other with Love") from 1,000+ candidates via linguistic + qual/quant research, then matched characters to the global wordmark. Gentari — coined from "generation" + lestari ("sustainability" in Malay). Lumanity — "lumen" (light) + "humanity" to unify a merged healthcare group. Cultural rooting works the same way: LONGFU built its mark from a courtyard frame, an open door in negative space, and a mortise-and-tenon joint; Pan-Afrikan Design Institute rooted its logotype in Adinkra symbols and Pan-African colors.
Position for expansion / a new category — and break the category codes. Identity signals a bigger future, deliberately looking unlike the sector. Gentari — purple to stand out in a green/yellow/blue clean-energy field. Adventr — positioned as the standard-setter for an emerging interactive-media category. Chobani — signaled the shift "from just a yogurt maker to a modern food company." Fremtind — "something the insurance industry has never seen before."
Engage leadership and insiders early. Buy-in from the top and lived understanding of the audience unlock braver work. Kia — chairman Chung Eui-sun drove the brief; two years of joint client-agency iteration. Gentari — "right from the top," phone call to launch in record time. Folx — Red Antler assembled an all-queer team so the work could be "bold and brave." GSK — Wolff Olins worked from purpose development through launch "and beyond."
Distinguish from a parent while staying compatible. Sub-brands and JVs need their own character yet must sit alongside the parent. Kia — a new "signature" logo deliberately unlike parent Hyundai's oval. Gentari — Dragon Rouge advised no overt PETRONAS endorsement to give it freedom and pace. Fremtind — a neutral identity that works next to both DNB and SpareBank 1 without borrowing from either. BCG X — a sub-brand platform that still unifies BCG's ecosystem.
Enforce coherence and consistency at scale. Big brands win by unifying fractured experiences and giving the org tools to stay on-brand. LEGO — consolidated 23 guidelines + 110 principles into 5 to fix "fractured and disconnected experiences." Deloitte — "Brand Space" asset hub (~7,000 photos, 2,500 clips) for a consistent global experience. City of Vienna — a monolithic brand architecture uniting ~30,000 employees and all citizen services (rebrand cost recovered in two years).
Purpose and social/environmental mission as the anchor. Many cases lead with why. GSK — "get ahead of disease together." Gentari / Algramo — sustainability at the core. Folx — destigmatizing queer and trans healthcare. Fremtind — "circular insurance."

Common mistakes
- Jumping to visuals before strategy. Every strong case fixes purpose/positioning/values first — a logo without a strategy is decoration.
- Discarding equity in a chase for "new." Campbell and LEGO succeeded by preserving load-bearing assets; the wins are evolutions that "feel like a logical evolution rather than a complete rebrand" (Algramo).
- Delivering a logo instead of a system. The recurring deliverable is a flexible, scalable system (type, motion, generative rules) — Spotify and LEGO are systems, not marks.
- Copying category conventions. Winners break the codes (Gentari's purple, Fremtind's insurance-defying clean system) rather than blending in.
- Sub-brand that either apes or ignores the parent. Get the balance right — Kia and Gentari deliberately separated from the parent; Fremtind stayed compatible with both.
- Leadership and audience left out. Bold work depends on top-level buy-in (Kia, Gentari) and lived audience understanding (Folx).
- No mechanism to stay coherent at scale. Deloitte and LEGO invested in guidelines/asset systems so consistency survives the rollout.
