/check-inbox - Codex Inbox Poller & Processor
Poll a project's codex inbox and process messages by type using the OACP
inbox/outbox protocol.
Interface
/check-inbox [--project <name>] [--once]
--project <name>- project name. If omitted, auto-detect from.oacporworkspace.json.--once- optional explicit form of the default single-pass behavior.
Default mode: if neither flag is supplied, run one ordered drain pass over the current inbox and exit.
Legacy watch-mode flags (--watch, --interval, --max-empty-polls,
--max-runtime-min) are not supported in Codex. If the user asks for recurring
monitoring, prefer a Codex heartbeat that runs one project-scoped watch/inbox
step per wake. Use /loop 2m /check-inbox only when the user explicitly wants
foreground polling or heartbeat automation is unavailable.
For a new recurring watcher, capability-check both modern flags and use a stable subscriber cursor with one backlog replay:

Watch output is only a wake signal. A direct inbox snapshot is authoritative.
With --state-id, duplicate delivery across concurrent subscribers is normal;
confirm the reported path still exists before processing it.

3. Verify, Snapshot, And Parse Messages

Never recurse into subdirectories, including archive/, dead_letter/, or
legacy processed/.
Read the lister's agents[0].verify_mode before touching candidate message
fields. That value is mechanism-owned discovery state:
offpermits unsigned intake without cryptographic authority;warnannotates verification but grants no authority;enforcepermits only signed-verified messages.
Under enforce, a held row exposes only filesystem metadata. Never reconstruct
or custom-parse its fields. If the lister does not report verify_mode, stop
before parsing and ask for an OACP CLI/runtime at >=0.4.3; never silently
downgrade enforcement.
Route every candidate path through the bundled reader. It resolves the active installed OACP package, requires a top-level regular non-symlink inbox source, performs one bounded read, verifies before parsing, validates the current message schema, removes the auth trailer from the sanitized view, retains the accepted SHA-256, and writes the exact accepted bytes to a new mode-0600 snapshot. Do not substitute a custom YAML parser or a live-path read:

Interpret the reader result by exit code:
0: accepted. Require a nonemptymessage_sha256, a mode-0600snapshot_path, an emptyvalidation_errorslist, and a message mapping.3: held under enforce. The held disposition calls canonical intake_verify with the original inbox
path and the exact bytes accepted by the reader. It writes a mode-0600 evidence
copy aside without moving or deleting the queued original. Manual
oacp verify --quarantine against a temporary path is not equivalent and must
not be used: it neither covers every enforce rejection nor targets the
receiver's canonical dead-letter directory.

Set ACCEPTED_MESSAGE_SHA256 from the reader result and independently confirm
that shasum -a 256 "$MESSAGE_SNAPSHOT_RAW" matches it before acting. Never
replace the accepted snapshot or digest with a later live-path read.
Define explicit private-snapshot cleanup before routing. A shell trap cannot
span separate Codex tool calls, so call this on every retained, rejected,
failed, and successfully archived path:

Expiry rule:

Define terminal archival before any routing so every message path, including an LGTM-first path, can use it. The archive directory must already be a real directory provisioned by the workspace; processing never creates it:

The two-part post-move source check is mandatory: a dangling symlink passes a
bare ! -e test. Any failed precondition, drift, collision, move, source
post-check, or archive identity check is a retained error, never permission to
delete, overwrite, copy-and-unlink, or retry with another mechanism.
4. Receiver Autonomy
Apply the active OACP receiver-autonomy protocol before processing gate-eligible messages.
Resolve the receiver policy:

For gate-eligible message types (task_request, question,
brainstorm_request, brainstorm_followup, handoff) read the package's
Codex autonomy adapter before acting. On receivers
with continuation-grant
recognition enabled, also run its review-continuation adapter for
review_request and for review_addressed only when the grant explicitly
lists it. The reference contains the full 0.4.3 evaluator:
- Gate 1: message integrity and replay detection.
- Gate 2: declared
task_profileand risk thresholds. - Gate 3: deterministic hard stops and ambiguous file scope.
- Gate 4: runtime/workspace check.
Use the canonical checked-out autonomy evaluator when available; do not
reimplement its reason codes or classifications. It owns granular threshold
reasons, demotable versus non-demotable Gate-3 findings, policy_auth,
continuation matching, and co-occurring reason codes. Every evaluated message
writes a schema-version-2 audit YAML under:

Require the audit's message_sha256 to match
ACCEPTED_MESSAGE_SHA256, then attach authentication by verifying
$MESSAGE_SNAPSHOT_RAW with --attach-audit. Never attach from a reread live
path or hand-shape message_auth. Preserve the evaluator-stamped
completion_kind and admission final_state; do not compose pending.
Terminal bookkeeping updates the same audit with measured actuals, checkpoint,
completion time, reply id, and artifacts. A partial audit is better than no
audit.
Pure notification and output lifecycle flows (notification, follow_up,
review_feedback, review_lgtm, handoff_complete) do not run the four task
gates. Review continuation is recognition of prior human run authority, not
task admission.
Verdicts:
auto_accepted: all gates passed inauto_review; processing may proceed without human confirmation for gate-eligible work.paused:always_pause, malformed config, missing profile, threshold exceedance, hard stop, replay, expiry, or runtime failure; use the paused handling path.
For a review_request, dispatch without a per-round confirmation only when the
canonical verdict is auto_accepted with
review_continuation_accepted. Report and preserve its source audit/message
and pass the accepted permitted_side_effects bound to the reviewer. Every
other review_continuation_* result follows explicit confirmation. A recorded
review_continuation_head_mismatch is advisory; the reviewer resolves and
binds its verdict to the live full head.
Hard stops are absolute. autonomy_hint: auto_proceed is advisory only and
never overrides a pause.
Threshold-exceeded checkpoint: after an auto-accepted task starts, self-pause
if work expands beyond the declared task_profile. Notify the sender with a
notification whose body opens with canonical text such as
Blocked: autonomy threshold exceeded - files_touched expected <N>, now <M>,
update the audit with threshold_exceeded_post_accept, and keep the original
message for re-authorization.
The shipped enforcement adapter is not available for Codex. Codex may inspect
with oacp envelope show, but it must not compile, extend, or clear an
envelope. Preserve result.envelope_enforcement: none. A human task approval
and a standing continuation grant are separate decisions; never infer the
latter.
5. Process One Message
Before any action, tell the user what action is about to run, including the autonomy verdict and reason codes for gate-eligible messages.

If related_pr is missing for review_request, review_feedback,
review_addressed, or review_lgtm, report and keep the file.
Nonterminal task wait rule:
- If a
task_requestreaches a nonterminal external wait state, such asPR opened, pending user review/merge, send the progress notification but keep the original inbox message until the terminal completion notification succeeds. Later completion replies must still use--in-reply-to <message_id>so the sender's thread stays intact.

After every required reply, audit update, state read-back, and side effect has succeeded, archive against the first accepted digest:

Only after archival succeeds, or after a retained outcome has been fully
reported, call oacp_snapshot_cleanup. A progress reply is not terminal
completion, and successful sending alone does not prove archival.
6. Single-Pass Drain Loop
Process files using protocol ordering:
- Priority:
P0->P1->P2/P3. - Within the same priority:
task_requestandreview_requestbeforenotificationandfollow_up. - Within the same priority/type bucket: oldest filename timestamp first.
Run one short drain loop:
- Snapshot with

- Build the accepted queue from each sanitized view's
priority,type, and filename timestamp, then process it using Steps 4 and 5. - Re-scan once after the pass.
- If new files appeared during processing, run another pass.
- Exit once a re-scan is empty.
If the first snapshot is empty, report:
Inbox empty - no messages to process.
After the run, report:

Safety Rules
- Always tell the user what action is about to run before running it.
task_request,question,brainstorm_request,brainstorm_followup, andhandoffrequire explicit user approval unless Step 4 returnedauto_accepted.review_request,review_feedback, and manualreview_addressedre-review require explicit user confirmation before triggering review-loop skills, except an executed canonicalreview_continuation_acceptedresult whose permitted-effect scope is passed unchanged to the reviewer.- Never archive messages that were not successfully and terminally processed.
- Never process messages outside
agents/codex/inbox. - Hard stops are absolute and can only be processed manually under paused rules after surfacing them to the user.
- Audit events are mandatory for every gate-eligible autonomy decision,
including
always_pauseand malformed config pauses.
Approval and confirmation prompts must be self-contained. Include:
Recommended: <choice>when one path is clearly safest.- Numbered choices.
- Message id/path and sender.
- Exact side effects, including whether an inbox reply will be sent and whether the message will be archived.
- Allowed replies, for example
1,2, orskip.
Notes
- This skill is single-pass only. For recurring checks, prefer a project-scoped
Codex heartbeat; use
/loop 2m /check-inboxas the foreground fallback. processed/is legacy; terminal inbound history belongs ininbox/archive/.- Sender writes both recipient inbox and sender outbox; recipient preserves the exact handled inbox bytes through fail-closed archival.
- Receiver autonomy is opt-in. With no
agents/<receiver>/config.yaml, the skill behaves like the pre-autonomy version. - Spec authority: when the active OACP protocol and this skill disagree, fix this skill.
