Presentation Zen

Presentation Zen is a philosophy, not a formula. Three principles guide everything:

1. Restraint in preparation — Find the one core message. Cut the rest.
2. Simplicity in design — Maximum effect with minimum means.
3. Naturalness in delivery — Be fully present. Connect like a human, not a performer.

The model: a Japanese bento box. Beautiful, balanced, nothing superfluous. Everything present is there for a reason. Nothing lacking, nothing excess.

Phase 1: Preparation — Go Analog First

Before opening any software, step away from the computer. The biggest mistake presenters make is building slides before clarifying thinking.

Find the core message

Ask these before anything else:

• What is my point? One sentence.
• Why does it matter? (Japanese: Dakara nani? — "So what?")
• If the audience remembers ONE thing, what should it be?

Run the elevator test: Can you deliver the core message in 30–45 seconds? If not, the message is not clear enough yet.

Questions to answer before designing

• How much time do I have? What is the venue like?
• Who is the audience? What is their background? What do they expect?
• Why was I asked to speak? What do I want them to do?
• What is the fundamental purpose of this talk?

The 5-step analog process

1. Brainstorm — Paper, sticky notes, whiteboard. No computer. Quantity over quality here. Write every idea. Do not judge yet.
2. Group and identify core — Chunk similar ideas. Find the unifying theme. Aim for 3 sections (a manageable constraint, not a rule).
3. Storyboard off the computer — Arrange sticky notes in sequence. See the flow before building slides.
4. Sketch visuals — Rough drawings of what images, charts, or diagrams will appear. Not art — just enough to visualize each slide's purpose.
5. Build in slideware — Only now, open Keynote/PowerPoint. Build from your storyboard, not from scratch.

Slides vs. documents: never merge them

Slides are slides. Documents are documents. The "slideument" — slides stuffed with text that must also serve as a leave-behind — is the enemy of both.

• Slides: visual, minimal, support your spoken words
• Handout: a separate written document with full depth and detail
• Notes: for your rehearsal, not for the audience

Never distribute printed slides as a handout. If the slides can stand alone without you, you are unnecessary. If they cannot stand alone, printing them is useless.

Phase 2: Crafting the Story — Make It Stick

Data and bullet points are forgettable. Stories are not.

The SUCCESs framework (from Made to Stick)

Memorable ideas share these qualities:

Story structure

Every great presentation has conflict at its core:

1. Identify the problem — What pain exists?
2. Show the conflict — Real examples, causes, opposing forces
3. Resolve the conflict — How and why you solved it

Look for contrasts: before/after, problem/solution, past/future, decline/growth. Contrasts are inherently dramatic. They create narrative tension.

What makes stories memorable

• Emotional content (surprise, empathy, curiosity) anchors memory
• Human terms beat abstractions ("what 100 grams of fat looks like" beats "100 grams of fat")
• Authenticity — internalize the story, don't memorize it line by line. You can't fake belief.
• Conversational voice — our brains treat conversational narrative like a dialogue we're part of

Editing is the job

After drafting: edit like George Lucas cutting Star Wars to two hours. Every scene either serves the story or gets cut. Ask of every element:

• Does this support my core message?
• Would removing it lose the audience anything essential?

When in doubt, cut it out. Nobody ever got fired for including too much — but audiences remember presenters who respect their time.

Phase 3: Design — Simplicity as Clarity

The Zen aesthetic

Three Japanese concepts for slide design:

• Kanso (簡素) — Simplicity. Maximum effect with minimum elements.
• Shizen (自然) — Naturalness. No elaborate ornamentation. Restraint is beautiful.
• Shibumi (渋み) — Understated elegance. "Less is more" as the highest taste.

Eliminate until you can eliminate no more without losing the message. Then stop. (Einstein: "Everything should be made as simple as possible, but not simpler.")

Signal-to-noise ratio (SNR)

Every element on a slide is either signal (relevant) or noise (irrelevant). Maximize signal. Minimize noise.

Remove or minimize:

• Company logos on every slide (use only first and last)
• Decorative borders, backgrounds, gradients
• Footnotes and legal boilerplate (move to handout)
• 3D effects on 2D data
• Animation that doesn't serve the message
• Clip art and stock clichés (hands shaking in front of a globe = put the pen down)

Picture superiority effect

Images are remembered far better than words after 30+ seconds. Use photographs, diagrams, and visual metaphors instead of describing things in text. When you show a powerful image and speak the words, both channels reinforce each other.

Bullet points

Use bullets rarely, only after considering every alternative. Ask:

• Can I replace this list with a single powerful image?
• Can I replace this list with one clear sentence I say aloud?
• Can I replace this list with a diagram or chart?

Bullet point walls prevent connection. The audience reads instead of listening. You become narration for a document they could have received by email.

The "big four" design principles (CRAP)

• Contrast — Make different things look different. Clear visual hierarchy.
• Repetition — Consistent fonts, colors, and styles create coherence.
• Alignment — Nothing placed arbitrarily. Every element has a visual relationship.
• Proximity — Related items grouped. Unrelated items separated.

Empty space is a tool

White space (or negative space) is not wasted space — it's breathing room. Empty space directs attention to what remains. A single image on a white field is more powerful than that image crowded by bullets.

The Japanese "one-corner" style of painting: a vast ocean with a tiny canoe in the corner. The emptiness creates the vastness.

Practical slide guidelines

• One idea per slide (you can use many slides — the number doesn't matter)
• Full-bleed photographs that fill the frame
• Large, readable type (if you need a pointer to read it, the slide has failed)
• 2D charts for 2D data
• Limit color palette (2–3 colors maximum for consistency)
• No slide templates with built-in bullet fields — start from blank

Phase 4: Delivery — Be Completely Present

The "no mind" principle

Like a master swordsman, once technique is internalized through practice, stop thinking about technique. The moment you think "am I doing this right?" you have broken the connection.

Prepare and rehearse obsessively. Then, on stage, let go of the preparation and be only in this moment with this audience.

Full presence

• Your mind should not be racing through concerns, future slides, or past mistakes
• Do not read from notes or slides — internalize the material
• Mistakes happen; acknowledge and move on. Ben Zander's rule: "How fascinating!"
• Adjust in real time based on what the audience needs, not what you planned

Connecting with the audience

The presenter is the presentation. Slides are support. You are the story.

• Start with PUNCH: Personal, Unexpected, Novel, Challenging, or Humorous
• Make the opening land before explaining who you are or why you're qualified
• Speak conversationally — as if having a real dialogue, not delivering a speech
• Use eye contact to create individual connections across the room
• Let passion and energy show physically — "one-buttock player" (lean in, move, commit)
• Humor is a genuine connector, not decoration — if something is funny, use it

The contribution mindset

Ask not "will they like me?" but "what can I contribute?" You are the gift. Your knowledge and perspective are what they came for. This shift removes performance anxiety and replaces it with genuine generosity.

Handling difficulty

• Hostile questions: receive without defensiveness, respond without butting heads
• Technical failures: shrug and continue. If you know the material, you don't need the slides.
• Going over time: knowing when to stop is wisdom. Respect the audience's time above your content.

Practice plan

• Rehearse aloud, full speed, multiple times
• Know the material well enough to present without any slides
• Practice until it feels boring to you — then it will feel natural to them

Quick Reference

Before you open any software:

• Core message in one sentence
• "So what?" answered clearly
• Audience profile understood
• Analog brainstorm done (paper/whiteboard)
• Storyboard sketched

Slide design check:

• One idea per slide
• Images over bullet text
• Noise removed (logos, decorations, unnecessary text)
• Handout created separately
• Slides cannot stand alone without the speaker (good)
