Overview
Anchoring is a cognitive bias where people rely too heavily on the first piece of information (the "anchor") when making decisions or estimates. Once an anchor is set, subsequent judgments are made by adjusting from that initial value, but the adjustments are typically insufficient, causing the final estimate to remain biased toward the anchor.
Formalized by Amos Tversky and Daniel Kahneman in 1974, anchoring is one of the most robust and well-documented cognitive biases. It affects experts and novices alike, operates even when anchors are obviously random or irrelevant, and influences domains from negotiations to medical diagnoses to legal sentencing.
The bias works because humans use an "anchoring and adjustment" heuristic: we start with an initial value and adjust it to reach our final answer. The problem is that we don't adjust sufficiently, keeping us tethered to the anchor regardless of its validity.
Key insight: The person who makes the first offer in a negotiation, sets the initial price point, or provides the first estimate typically comes out ahead because they've anchored the discussion in their favor.
When to Use
Apply anchoring awareness in these situations:
- Negotiations: When buying, selling, or discussing salary/contracts—whoever anchors first often wins
- Pricing decisions: Setting initial prices for products, services, or consulting engagements
- Estimates and forecasts: Making numerical predictions where an initial reference point exists
- Performance reviews: When prior ratings or expectations might bias current evaluations
- Medical diagnosis: Where initial hypotheses can prevent proper consideration of alternatives
- Legal contexts: When suggested sentences or damage awards might bias final decisions
- Consumer decisions: When list prices, "original" prices, or comparison prices are presented
Trigger question: "What number or value was presented first, and am I adjusting sufficiently from it?"
Process
1. Identify the Anchor
Recognize what initial value has been presented, whether explicitly stated or implicitly suggested. Anchors can be:
- Opening offers in negotiations
- List prices or "was $X, now $Y" comparisons
- Random numbers mentioned before a question
- Industry standards or competitor pricing
- Historical performance metrics
- Expert opinions stated early
Action: Before making a judgment, explicitly identify what anchor exists in the decision context.
2. Question the Anchor's Relevance
Evaluate whether the anchor is actually relevant to the decision at hand. Ask:
- Is this anchor based on legitimate data or is it arbitrary?
- Does this number reflect true market value, cost, or performance?
- Could this anchor have been strategically chosen to bias my judgment?
- What would I estimate if I had no anchor at all?
Action: Rate the anchor's legitimacy on a scale of 1-10. If below 7, treat it with extreme skepticism.
3. Generate Independent Estimates
Create your own estimate from first principles before considering the anchor. Use:
- Bottom-up analysis (build estimate from components)
- Multiple reference points (other comparisons, not just the anchor)
- Outside view (base rates, typical values in similar situations)
- Range estimates (best case, worst case, most likely)
Action: Write down your independent estimate before hearing others' views or seeing reference prices.
4. Adjust Deliberately and Excessively
When you must use an anchor (e.g., responding to a first offer), make larger adjustments than feel natural. Research shows people under-adjust, so:
- Double the adjustment you initially think is appropriate
- Ask "what would justify moving 50% away from this anchor?"
- Consider the opposite extreme (if anchor is high, start by imagining very low values)
Action: If negotiating against an anchor, counter with a number at least 30-50% different to reset expectations.
5. Delay Exposure to Anchors
Structure decision processes to avoid early anchoring:
- Make initial estimates before researching comparables
- Form independent opinions before group discussions
- Have team members submit forecasts anonymously before meetings
- Withhold historical data until after fresh analysis
Action: In group settings, use silent writing or independent submission before discussion.
6. Use Anchoring Strategically
When appropriate, leverage anchoring to your advantage:
- Make the first offer in negotiations (backed by research)
- Present high-value options first to anchor upward
- Use premium pricing tiers to make mid-tier prices seem reasonable
- Mention large numbers before discussing your actual request
Action: In negotiations where you have valid reasons to anchor high/low, move first with confidence.
7. Test for Anchor Influence
After reaching a decision, test whether it was anchored:
- Would your answer change if the initial anchor had been different?
- Can you justify your number without referencing the anchor?
- Does your estimate fall suspiciously close to the anchor (within 20%)?
Action: If your final value is within 30% of the anchor, re-examine your reasoning.
Example
Scenario: You're negotiating salary for a new position.
Anchoring in action:
- Recruiter opens: "The range for this role is $80,000-$100,000"
- Anchor set: Your brain now centers around $90,000
- Insufficient adjustment: You ask for $95,000, feeling you've negotiated well
- Anchoring victory: Recruiter accepts immediately—you left money on the table
Better approach using this framework:
- Identify: Recruiter's range of $80-100K is the anchor
- Question relevance: Is this their internal budget or true market rate? (Research similar roles)
- Independent estimate: Research shows market rate is $95-125K for your experience
- Adjust excessively: Instead of accepting their frame, you counter: "Based on market research and my experience, I'm looking for $115-120K"
- Delay exposure: You could have asked them to hear your salary expectations first
- Strategic anchoring: By anchoring high at $115K, you reset the negotiation range
- Test influence: Final offer of $108K—still influenced by your counter-anchor, but much better than $95K
Result: By recognizing and countering the anchor, you gained $13,000 annually.
Anti-Patterns
Accepting the first number without question: Taking anchors at face value just because they were presented by authority figures or in official contexts. Anchors are often strategic, not factual.
Over-adjusting in low-stakes situations: Spending excessive cognitive effort fighting anchors in trivial decisions (restaurant menu prices, small purchases). Save your energy for high-impact anchoring situations.
Anchoring yourself with preliminary research: Accidentally anchoring your own estimate by looking at comparables first. Do initial thinking before exposure to external numbers.
Using obviously absurd anchors: Setting anchors so extreme they lose credibility and backfire. Effective anchoring requires some plausibility.
Ignoring the anchor entirely: Pretending anchors don't affect you. Research shows everyone is susceptible. Better to acknowledge and actively counter.
Failing to document pre-anchor thinking: Not recording your initial thoughts before exposure to anchors means you can't distinguish your independent judgment from anchor-influenced thinking.
