Overview

The Theory of Constraints (TOC) Thinking Processes, developed by physicist Eliyahu Goldratt (author of The Goal), are five interconnected logic tools for systematically identifying and resolving the constraints that limit system performance. Unlike traditional problem-solving that addresses symptoms, TOC focuses on the system's bottleneck—the single constraint that limits throughput. Improve the constraint, improve the entire system.

The five Thinking Processes answer three fundamental questions: (1) What to change? (Current Reality Tree), (2) What to change to? (Future Reality Tree + Evaporating Cloud), and (3) How to cause the change? (Prerequisite Tree + Transition Tree). Each tool uses sufficiency-based logic (if-then cause-effect) to rigorously map problems, test solutions, and plan implementation.

Goldratt's insight: most organizations have one critical constraint at any time. Optimizing non-constraints is waste—focus improvement efforts on the bottleneck. The Thinking Processes provide the diagnostic and planning frameworks to exploit that constraint, then elevate it, then repeat for the next constraint (continuous improvement cycle).

When to Use

• Chronic problems persist despite repeated "solutions" (treating symptoms, not root causes)

The Process

Step 1: Current Reality Tree (CRT) - "What to Change?"

Map cause-and-effect relationships to trace multiple undesirable effects (UDEs) back to one or more root causes (core conflicts or constraints). Uses sufficiency logic: if this cause exists, then that effect follows.

Questions: What problems exist? What causes them? What's the root cause connecting multiple problems? Process: List UDEs → Build causal chains upward → Identify core conflict/constraint at the root Example: Low profitability, late deliveries, quality issues → all trace to "Sales accepts every order" (no capacity management) → Root cause: "We believe rejecting orders loses revenue"

Step 2: Evaporating Cloud (Conflict Resolution Diagram) - "What to Change To?"

Break the false dichotomy underlying the core conflict by challenging assumptions. Most conflicts are based on hidden assumptions that, when surfaced and invalidated, dissolve the conflict (the cloud "evaporates").

Questions: What's the conflict? What are the underlying needs? What assumptions make this seem like a win-lose choice? Structure: Objective → Needs (A & B) → Prerequisites (C & D, in conflict) → Challenge assumptions linking needs to prerequisites Example: Conflict: "Accept all orders" vs. "Reject orders to protect capacity." Assumption: "We must accept all orders to maximize revenue." Injection: "We can increase revenue by accepting only profitable orders with on-time delivery (premium pricing)." Conflict evaporates.

Step 3: Future Reality Tree (FRT) - "What to Change To?" (Validation)

Demonstrate that proposed solutions (injections) will resolve UDEs and create desirable effects (DEs) through logical cause-effect chains. Validates the solution before implementation—catch unintended consequences early.

Questions: If we implement this solution, what positive outcomes follow? Are there negative branches (unintended side effects)? Process: Start with injection → Build if-then logic → Trace to DEs → Check for negative branches → Add trimming injections if needed Example: Injection: "Implement capacity-based order acceptance." → Leads to: On-time delivery improves → Customer satisfaction rises → Premium pricing possible → Profitability increases. Negative branch check: "Sales might resist." Trimming injection: "Sales compensation tied to profit, not just revenue."

Step 4: Prerequisite Tree (PRT) - "How to Cause the Change?"

Identify obstacles preventing implementation of the solution (injections from FRT) and determine intermediate objectives (IOs) needed to overcome each obstacle. This is backward planning: start with the goal, work backward through obstacles.

Questions: What obstacles block implementation? What intermediate steps overcome each obstacle? Structure: Injection (goal) ← IO ← Obstacle ← IO ← Obstacle (chain backward to present state) Example: Goal: "Capacity-based order acceptance." Obstacle: "Sales team lacks capacity visibility." IO: "Implement real-time capacity dashboard." Obstacle: "No IT resources." IO: "Hire contractor or use off-shelf tool."

Step 5: Transition Tree (TT) - "How to Cause the Change?" (Detailed Actions)

Spell out specific actions and their effects step-by-step. This is the detailed implementation roadmap, showing how each action creates conditions for the next action. Validates feasibility and sequence.

Questions: What specific actions do we take? In what order? What effect does each action produce? Process: Action → Effect → Action → Effect (sequential chain with sufficiency logic) Example: Action: "Demo 3 capacity management tools to Sales VP." → Effect: "VP selects tool X." → Action: "IT configures tool X with production data." → Effect: "Real-time capacity visible." → Action: "Train sales team on tool." → Effect: "Sales uses capacity data for order decisions."

Step 6: Implement and Monitor the Constraint

Execute the Transition Tree. Monitor the constraint: Is throughput improving? Once the current constraint is elevated (no longer limiting), identify the next constraint and repeat the cycle.

Goldratt's Five Focusing Steps (linked to Thinking Processes):

1. Identify the constraint (CRT)
2. Exploit the constraint (maximize its output)
3. Subordinate everything to the constraint (align system to support it)
4. Elevate the constraint (add capacity/resources)
5. Repeat (find next constraint)

Example Application

Situation (Manufacturing Plant): Late deliveries causing customer dissatisfaction and lost sales despite working overtime.

Application:

1. CRT (What to change?): UDEs: Late deliveries, high overtime costs, stressed workforce, quality defects. Root cause: "Machine X (bottleneck) runs at 60% efficiency due to unplanned downtime." Core conflict: "We need to maximize output but can't afford downtime for preventive maintenance."
2. Evaporating Cloud (What to change to?): Conflict: "Run machine continuously (no maintenance)" vs. "Schedule maintenance (reduces output)." Assumption challenged: "Preventive maintenance reduces output." Injection: "Preventive maintenance increases net output by eliminating unplanned downtime (90% efficiency > 60% with breakdowns)."
3. FRT (Validate solution): Injection: "Implement weekly preventive maintenance on Machine X." → Effect: Efficiency rises to 90% → Throughput increases 50% → Late deliveries drop 80% → Overtime costs fall 40%. Negative branch: "Maintenance might be done poorly." Trimming injection: "Train maintenance team, create checklists."
4. PRT (Plan implementation): Obstacle: "No maintenance procedures exist." IO: "Develop PM checklists." Obstacle: "Team lacks training." IO: "Send 2 technicians to vendor training." Obstacle: "Budget approval needed." IO: "Present FRT to CFO (ROI proof)."

Outcome: On-time delivery improved from 60% to 95% within 3 months. Overtime costs dropped by $200K annually. The constraint (Machine X) was elevated; next constraint became raw material supply (addressed in next TOC cycle).

Anti-Patterns
