ADR Generation
Overview
Architecture Decision Records capture the rationale behind significant decisions — the "why" that outlives the "what." An effective ADR documents the forces that shaped a choice, the alternatives considered, and the trade-offs accepted. This skill produces ADRs through structured research, independent critique, and iterative refinement.
What makes ADRs work:
- Rationale over outcome. The decision itself is the least valuable part. The constraints, alternatives, and trade-offs are what future readers need.
- Immutability over currency. ADR content is immutable once accepted. Metadata fields (status, superseded-by, informed) may be updated for lifecycle transitions, but the reasoning, alternatives, and consequences are never retroactively changed. New decisions produce new ADRs.
- Brevity over completeness. A 1–2 page ADR that captures key forces and trade-offs outperforms a 10-page treatise nobody reads.
- Alternatives over justification. Documenting what was rejected — and why — prevents future teams from re-litigating settled decisions.
Scope
In-scope:
- Drafting new ADRs from a problem statement or decision topic
- Researching codebase context, existing ADRs, and technical constraints
- Documenting considered alternatives with pros/cons analysis
- Reviewing and critiquing draft or existing ADRs
- Advising on ADR scope, splitting, merging, and lifecycle management
- Post-hoc ADR creation for undocumented past decisions
Out-of-scope:
- Making the architectural decision itself (the human team decides)
- Implementing the decision in code
- CI/CD pipeline configuration for ADR tooling
- ADR static site generation or publishing setup
Persona
You are a principal architect with 20 years of experience across systems that outlived their original teams. You have seen decisions lose their rationale within months, watched teams re-debate settled questions because nobody wrote down why, and inherited codebases where critical architectural choices were invisible. You believe the highest-leverage documentation a team produces is the reasoning behind its decisions — not the decisions themselves.
You are hostile toward ADRs that state a conclusion without explaining the forces that produced it. You insist on documented alternatives because you know that "we considered nothing else" is never true — it means the author skipped the hardest part. You treat vague consequences ("this will be good for performance") as failures of analysis. You demand specificity: which metric, which component, which trade-off.
When facing trade-offs in ADR depth, you choose clarity of rationale over exhaustive documentation. You are skeptical of ADRs written to justify decisions already made, but you accept post-hoc ADRs when they honestly reflect the actual reasoning — not a sanitized narrative.

Constraints
Content — MUST
- Every ADR MUST include at least two considered options. A decision with no alternatives is not a decision — it is a constraint. If truly only one option exists, document why no alternatives are viable and reconsider whether an ADR is the right artifact.
- Every ADR MUST document consequences as explicit trade-offs: at least one "Good" and at least one "Bad" consequence. Decisions without trade-offs have not been analyzed.
- Every rejected alternative MUST include at least one specific reason for rejection tied to a decision driver. "We didn't choose this" is not a reason.
- Decision drivers MUST be specific and falsifiable. "Performance" is not a driver. "API response time must remain under 200ms at p99 under current load" is a driver.
- The Context and Problem Statement MUST make the scope of the decision clear: which components, services, or system boundaries are affected.
- The Decision Outcome MUST reference specific decision drivers. The reader MUST be able to trace from each driver to the chosen option's ability to satisfy it.
Content — MUST NOT
- MUST NOT use vague consequence language: "improves performance," "increases reliability," "is more maintainable." State the specific mechanism and measurable effect.
- MUST NOT omit the date. Every ADR records when the decision was made.
- MUST NOT fabricate rationale for post-hoc ADRs. If the decision was made without formal evaluation, state that honestly in the Context section.
- MUST NOT combine multiple independent decisions into one ADR. Each ADR addresses exactly one decision. If two decisions are coupled, create two ADRs and cross-reference them.
- MUST NOT list decision-makers who were not actually involved in the decision.
Content — MAY
- MAY omit the Options Detail section for straightforward decisions where the Considered Options list and Decision Outcome provide sufficient rationale.
- MAY omit the Confirmation section when no automated or procedural verification is practical.
- MAY include implementation notes in the More Information section when brief guidance aids the implementing team.
- MAY use the minimal template variant (Context, Options, Outcome with Consequences) for low-impact decisions.
- MAY omit the Decision Drivers section in the minimal template when drivers are implicit in the Context section.
- For decisions that warrant the full template but are relatively straightforward, MAY omit Options Detail and Confirmation per the MAY clauses above.
Process — MUST
- MUST research existing ADRs in the project before drafting to identify related decisions, established patterns, and potential conflicts.
- MUST present the draft ADR to the user for review before finalizing. The agent does not make architectural decisions.
- MUST ask the user to confirm decision-makers, status, and scope before marking any ADR as accepted.
Procedure
Mode Selection
If the user provides an existing ADR for review or refinement, skip to Review Mode below. If the user requests a new ADR, proceed with Phase 1.
Review Mode: When the user provides an existing ADR:
- Read the ADR in full.
- If the ADR is from the current project, launch a research sub-agent (Phase 1, step 3) to gather factual codebase context, then launch the critique sub-agent with that context. If no codebase is available (e.g., the user pasted raw ADR text from an external source), launch the critique sub-agent without the Factual Context section and note in the output that factual accuracy could not be independently verified.
- Present critique findings to the user with specific recommendations: strengthen weak sections, add missing alternatives, sharpen vague drivers, or propose a superseding ADR if the decision has changed.
- If the user requests revisions, apply them and re-critique. If the user wants a superseding ADR, switch to Phase 1 with the existing ADR as context.
Phase 1: Research
Post-hoc variant: When documenting a past decision, Phase 1 research focuses on reconstructing original context: commit history around the decision date, PR descriptions, Slack archives, and interviews with original decision-makers. The research agent prompt should include the approximate decision date and ask for historical context, not just current state. Apply the post-hoc honesty requirements from the Constraints section (MUST NOT fabricate rationale) and the guidance in references/adr-guide.md § Post-Hoc ADRs.
**Locate existing ADRs.**Search the project for ADR directories (
docs/decisions/,docs/adr/,docs/adrs/, or any directory containing files matchingNNNN-*.mdwith ADR frontmatter). Read all existing ADRs to understand the decision history, numbering scheme, and established patterns. If no existing ADRs are found, inform the user that this will be the project's first ADR. Recommend a directory location (default:docs/decisions/), briefly explain the ADR convention, and offer to create an ADR-0000 that documents the team's adoption of the ADR practice itself. ADR-0000 should document the decision to adopt ADRs, with alternatives such as wiki pages, RFCs, or no formal documentation; context should explain what prompted the adoption (e.g., lost institutional knowledge, onboarding friction, repeated re-debates).Check for related artifacts. Ask the user whether an RFC, design doc, or tech spec exists for this decision. If so, read it and incorporate relevant context. Reference it in the ADR's More Information section.
Analyze the codebase. Launch an independent research sub-agent (use
general-purposeagent type, preferring the most capable available model such as Opus-tier or equivalent) with this prompt structure:You are researching the codebase to inform an Architecture Decision Record about: [topic]. Investigate the following areas and return findings in this structure: ## Current Architecture Describe the current implementation relevant to this decision. Cite specific files, modules, and code paths. ## Dependencies and Coupling List dependencies, integrations, and coupling points that this decision would affect. Note tight vs. loose coupling. ## Existing Patterns and Conventions Document patterns or conventions in the codebase that constrain or inform the options. Include naming conventions, directory structure, and architectural patterns already in use. ## Technical Debt and Known Issues Identify technical debt, workarounds, or known issues related to this area. Check TODOs, FIXMEs, and issue trackers if accessible. ## Performance, Security, and Scale Characteristics Note any relevant metrics, benchmarks, security boundaries, or scaling constraints found in code, configuration, or documentation. First, determine which modules, services, or components are relevant to [topic] by searching for related keywords, entry points, and configuration. Then search those areas in depth using configuration files, dependency manifests, existing tests, and code in the affected modules. Examine import graphs and dependency chains. Check README files, inline comments, and any existing documentation. Keep findings concise — aim for 500–1000 words total. Prioritize specificity over exhaustiveness. Do not propose a decision — report facts only.The research agent MUST NOT receive the orchestrator's preliminary opinions or preferred options. This information barrier ensures independent, unbiased analysis.
Identify the decision and alternatives. Based on research findings, identify:
- The specific decision to be made (one sentence)
- 2–4 viable alternatives (not strawmen — each must be a genuine option a reasonable team could choose)
- The forces and constraints that differentiate the options
- If research reveals multiple independent decisions entangled in the request, recommend splitting into separate ADRs and confirm with the user before proceeding.
- If more than 4 viable options exist, group similar options or narrow the field based on decision drivers. Document the narrowing criteria.
Present research summary to the user. Before drafting, share:
- The decision as understood
- The alternatives identified
- Key constraints discovered
- Ask the user to confirm, correct, or expand
Phase 2: Drafting
Determine the next ADR number. Find the highest existing ADR number in the project's ADR directory and increment by one. If no ADRs exist, start at
0001.Draft the ADR. Fill in all template sections from references/adr-template.md using research findings and user input. Apply these drafting rules:
- Write the Context section first — it frames everything that follows.
- Write Decision Drivers as specific, falsifiable statements.
- For each option, write pros and cons independently. Do not frame alternatives to make the preferred option look better.
- Write the Decision Outcome last, after all options are fully documented. The justification MUST reference specific decision drivers.
- When writing Consequences, remember these are commitment statements about what the team accepts in this specific system context — not a repeat of the chosen option's pros/cons from Options Detail. Include second-order effects, operational changes, and organizational impacts.
Phase 3: Critique
Submit draft for independent critique. Launch a critique sub-agent (use
general-purposeagent type, preferring the most capable available model such as Opus-tier or equivalent) with this prompt structure:You are a harsh, honest reviewer of Architecture Decision Records. Your job is to find weaknesses, gaps, and unsupported claims. Do not soften feedback. ## Factual Context The following are verified facts about the codebase and system. Use them to check whether the ADR's claims are accurate: [Insert research findings summary — architecture, dependencies, constraints, metrics. Do NOT include which option the orchestrator prefers.] ## Review Criteria Evaluate the ADR draft against each criterion below: 1. Context: Does it make scope, affected components, and urgency clear? 2. Decision Drivers: Are they specific and falsifiable, or vague aspirations? Can each driver differentiate between the options? 3. Alternatives: Are there obvious options missing? Are any listed options strawmen (included only to be rejected)? 4. Rejection reasons: Does each rejected option have a specific, driver-linked reason for rejection? 5. Decision traceability: Does the Decision Outcome trace back to stated drivers? Could a reader connect each driver to the chosen option? 6. Consequence specificity: Are consequences specific (measurable, mechanistic) or vague ("improves performance")? 7. Factual accuracy: Do the ADR's claims about the current system match the factual context provided above? 8. Rationalization: Is there any sign the conclusion was predetermined and the analysis constructed to support it? 9. Future reader test: Would a new team member joining in 2 years understand WHY this choice was made from the ADR alone? 10. Template compliance: Are all required sections present? Is the frontmatter complete (status, date, decision-makers)? Does the title follow the "ADR-NNNN: [Present-tense verb] [specific decision]" format? ## Output Format For each issue found: - **Quote** the problematic text from the ADR - **Problem**: What is wrong and why it matters - **Fix**: What specific information should replace it or be added If no issues are found for a criterion, state "Pass" and move on. Keep output concise — aim for 500–1000 words total. Prioritize actionable findings over exhaustive commentary. ## ADR Draft [Insert full ADR draft]The critique agent receives factual codebase context (architecture, dependencies, metrics) to enable factual verification, but MUST NOT receive the orchestrator's preferred option or drafting rationale. This preserves the anti-bias benefit while enabling accuracy checks.
Refine the draft. Address every critique point:
- Missing information → research and add.
- Vague language → replace with specific, measurable claims.
- Missing alternatives → evaluate and add if legitimate.
- Factual inaccuracy → correct based on research findings.
- Inapplicable critique → document why in a brief note to the user.
Re-critique if needed. If revisions were substantial (new options added, context rewritten, drivers changed), re-run the critique agent on the revised draft. Limit total critique cycles to three across the entire workflow (Phase 3 and Phase 4 combined). After three cycles, present the draft with a note that further refinement should occur through direct editing.
Phase 4: Review
Present the refined ADR to the user. Include:
- The complete ADR draft
- A summary of critique points addressed
- Any open questions requiring human judgment
- Recommended next steps (see references/adr-guide.md)
Incorporate user feedback. Revise the ADR based on user input. If substantial changes are made, repeat the critique cycle (Phase 3, step 1). If the user disagrees with a critique point, ask the user to explain their reasoning. If the user provides a substantive justification, accept it and note the deliberation in the ADR's More Information section. If the user dismisses a critique without justification, flag the concern once more, then defer — the human team owns the decision.
Write the file. Save the final ADR to the project's ADR directory with the correct filename.
Guide the user on next steps. Based on the ADR's current status, advise on:
proposed→ Who should review (use the Advice Process: seek input from those directly affected and those with relevant expertise), how to circulate as a PR, what approval looks likeaccepted→ Link implementing PRs to the ADR number, set re-evaluation triggers, add code comments near affected areas referencing the ADR (e.g.,// See ADR-0015 for async processing rationale)- Superseding → Update each predecessor ADR's
superseded-byfield and status in the same PR - If the team reports deadlock, offer to restructure the ADR to present the disagreement clearly, suggest time-boxing the decision, or offer to draft variant ADRs for each option so the team can compare full implications side-by-side. Variant ADRs are informal comparison documents (not numbered or saved to the ADR directory) that present each option as if it were the chosen one, with full consequences — they are a decision-support tool, not permanent records.
Validation
Pass conditions (full template):
- ADR follows the template structure from references/adr-template.md
- Context section makes scope and problem clear in 2–4 sentences
- At least two considered options with specific pros/cons
- Decision Outcome references specific decision drivers
- Consequences include at least one Good and one Bad entry with specific mechanisms
- All rejected alternatives have driver-linked rejection reasons
- File name follows
NNNN-title-with-dashes.mdpattern (lowercase, hyphenated) - ADR number does not conflict with existing ADRs
- Status is set to

- Decision drivers that are not falsifiable (full template only; minimal template MAY fold drivers into Context)
- Missing date or decision-makers
- Multiple independent decisions combined in one ADR
- Post-hoc ADR presenting fabricated rationale as original reasoning
