Audience Tuning — Same Truth, Different Surface

A senior professional running multiple parallel conversations — a VC partner this week, a CMO recruiter next week, a board chair the week after — needs versions of the same materials tuned to each audience. The temptation is to draft once and reuse; the result is a message that reads as generic to each audience. Tuning is the discipline of selecting which truths to surface for which audience, not the practice of distorting the truth for the audience.

The Three Tuning Levers

For any underlying narrative, three levers tune for audience without distorting truth:

1. Which truths to surface — Every senior professional has many true things to say. Tuning selects which to surface for the audience. Surfacing the regulatory negotiation matters for a VC partner; surfacing the IRB-relationship craft matters for a CMO interview.

2. Which vocabulary to use — The same work is named differently by different audiences. "Phase 2 protocol amendment" (clinical) = "asset re-pricing event" (VC). Use the audience's words.

3. Which proof to attach — Different audiences want different proof. A VC partner wants quantification ($X, Y% PoS, Z months); a CMO recruiter wants protocol-level specificity; a board chair wants governance-level decision history.

What Tuning Is NOT

• NOT changing the underlying facts. What you did is what you did.
• NOT pretending domain experience you don't have. Tuning for a VC audience does not mean claiming deal experience you didn't have; it means surfacing the parts of your clinical experience that read as investment-relevant.
• NOT being inconsistent across audiences. Two audiences who compare notes should see consistency in the substrate, with surface-level emphasis differences that read as appropriate.

Multi-Audience Pipeline (Parallel Processes)

When the user is in 3 parallel processes — a CMO interview, a VC associate interview, a board observer screen — running all three from the same materials is inefficient and produces generic results. The practice is:

1. Maintain a single source-of-truth document with the full inventory of work, results, decisions.
2. Per audience, produce a tuned variant of resume, cover letter, intro paragraph, and live answers.
3. Track which variant went to which audience (light CRM in network-cultivation/relationship-stewardship or a simple Notion).

Common Tuning Mistakes

Self-Coaching Track

For your situation (MD → biotech VC/operator):

1. Build the audience matrix for your specific trajectory. List the 3–5 audience archetypes you'll actually encounter in the next 12 months. For each, note: vocabulary tilt, length tolerance, what they read for, what they pattern-match on.

2. Maintain one source-of-truth doc. A single private document (or Notion page) with the full inventory of your work — every trial, every decision, every outcome, every metric. This is the well that all tuned variants draw from.

3. Produce 2–3 tuned variants of your resume. For example:

   • V-CMO: emphasizes clinical depth, protocol-level decision ownership, regulatory interactions
   • V-VC: emphasizes judgment under uncertainty, asset-pricing implications, decision quality with quantified outcomes
   • V-Board: emphasizes governance, capital decisions, regulatory consequence, stakeholder navigation

4. Tune the cover letter per firm. Cover letters are always per-firm, per-role; reuse paragraphs from the source doc but never reuse a whole letter across firms.

5. Tune live answers per interview. Same story, different surfacing. The protocol-amendment story has a CMO-tuned version and a VC-tuned version. Rehearse both.

6. Audit periodically. Quarterly, re-read the tuned variants. Are they still tuned for the audiences you're targeting, or has the trajectory shifted?

Teach / Mentor-Others Track

When coaching a junior or peer through audience tuning:

1. Start with the audience archetype list. Many mentees lump all audiences as "the people I'm applying to." Reframe: the people you're applying to are 4–5 distinct archetypes with distinct reading patterns. Show the matrix.

2. Distinguish tuning from distortion. This is the highest-leverage clarification. Tuning is selection of truth; distortion is fabrication. Some mentees, hearing "tune for audience," will fabricate. Coach explicitly: never claim what wasn't yours.

3. Force the source-of-truth doc. Many mentees skip this and produce tuned variants from each other rather than from a common source. The result is drift and inconsistency. Insist on one source.

4. Run the parallel-audience exercise. Have the mentee write three versions of the same bullet — clinical peer, VC partner, board chair. Compare. The exercise teaches the practice faster than any abstract framework.

5. Vocabulary substitution is a craft. Mentees often over-substitute (MBA-jargon overlay) or under-substitute (stay in clinical vocabulary regardless of audience). Coach the calibration: specific + audience-natural, not jargon-dense.

6. Tuning fatigue is real. Mentees running many parallel processes get tired and start reusing. Coach a sustainable rhythm: same source, tuned variants, light CRM tracking. The fatigue often signals that the user is running too many parallel processes.
