Faction Design — The Players

A faction is not a flag and an army. It's a group of people who want something, organized to get it, constrained by what they have and what they lack. The best factions feel like they'd exist whether or not the protagonist showed up.

The Pyramid Technique

Model any faction as a fractal pyramid:

Each Level Gets Three Attributes

Philosophy: What this level believes the faction should be doing. (Leaders and operatives often disagree — that's a feature.)

Lines: What this level is willing to do. The methods they'll use.

Limits: What this level will NOT do. Ethical boundaries, practical constraints, red lines.

The most interesting factions have misaligned philosophies across levels. The leadership wants expansion through trade; the military branch wants expansion through conquest; the intelligence branch is running operations neither approves of. Internal faction conflict is as rich as inter-faction conflict.

The SUPREME Method

Seven domains that define a faction's footprint in the world:

Not every faction needs all seven. A merchant guild might be strong in Economic and Political but absent in Military and Religious. A cult might dominate Religious and Underworld but have zero Economic power. The gaps are as telling as the strengths — they define what the faction needs from others.

Faction Anatomy

The Four Essentials

Every faction needs:

1. A want — what they're trying to achieve. Not vague ("power") but specific ("control of the northern trade routes by the end of the decade").

2. A vulnerability — the thing they need but don't control. Vulnerabilities drive alliances and create leverage. A military faction without food supply depends on agricultural regions. An economic faction without military protection needs a patron.

3. An internal tension — a disagreement within the faction that could split it. Factions without internal tension are monoliths, and monoliths are boring. The tension can be ideological (hawks vs. doves), generational (old guard vs. reformers), or structural (headquarters vs. field operatives).

4. A public face and a private reality — what the faction projects vs. what it actually does. This maps directly to the revelation architecture (Layer 0 = public face, Layer 2+ = private reality).

Faction Relationships

Relationships between factions are typed edges in a graph:

Every relationship has a trigger — an event that would transform it. An alliance that holds until one faction gains access to the fantasy system. A dormant hostility that reignites when a new leader takes power. Triggers are narrative catalysts.

Faction Scale

The pyramid technique works at any scale:

At each scale, the pyramid structure applies — but the relationships between levels change. In a team, the leader knows every member. In a nation, the leader governs through layers of delegation, and the bottom of the pyramid may never know the top's true intentions.

Power Vacuums

The most dangerous event in a political landscape: when a major faction collapses or withdraws.

A power vacuum:

• Destroys all relationships that depended on the fallen faction
• Triggers dormant hostilities that the fallen faction was suppressing
• Creates a scramble among remaining factions to claim the fallen faction's territory, resources, and clients
• Often produces worse outcomes than the previous arrangement, because the vacuum is filled by whoever is fastest, not whoever is best

Power vacuums are excellent narrative catalysts. Defining "what happens if faction X disappears" is a worldbuilding exercise that reveals the true structure of your political landscape.

Common Mistakes

1. Monolithic factions. "The Empire is evil." No — the Empire has generals who believe in order, bureaucrats who believe in efficiency, dissidents who believe in reform, and soldiers who just want to survive. Internal diversity is what makes factions feel real.
2. Factions without vulnerabilities. An invincible faction creates no tension. Every faction must need something it can't provide for itself.
3. Static relationships. If the alliance between Faction A and Faction B never changes, it's a background fact, not a political dynamic. Relationships should be under pressure.
4. Factions that exist only to oppose the protagonist. If the faction would have no purpose without the hero, it's not a faction — it's an obstacle. Real factions have agendas independent of the plot.

Cross-Domain Connections

• Writing/narrative-craft/dialogue: Faction tensions surface through dialogue subtext. Characters from opposing factions carry ideological conflict into every conversation. Load faction relationships when writing dialogue between politically positioned characters.
• Game-theory/strategic-foundations/classical-games: Faction interactions are games — alliance formation is a coordination game, territory disputes are hawk-dove, trade negotiations are bargaining games. Game-theoretic analysis predicts which faction configurations are stable and which will collapse.
