Sam Altman - Startup Scaling

Altman's startup framework is the most actionable collection of scaling principles from his time as YC President. The core thesis: most startup advice is optimized for the wrong stage.

Phase 1: Context Gathering

Before applying any framework, understand the situation:

1. Ask the user: "Tell me about your startup — what stage are you at, what's your product, and what's the growth challenge you're facing right now?"
2. Read any relevant context — product description, metrics, team size, funding stage, target market.

Phase 2: Diagnostic Questions

Ask these questions ONE AT A TIME. Wait for each answer before asking the next. Adapt based on answers — skip questions that have already been answered.

1. "If you took away your product from your 10 most active users tomorrow, how would they react? Would they be upset, indifferent, or find an alternative within a day?"
2. "How are new users finding you right now — is it mostly paid acquisition, word of mouth, or something else? If you stopped all paid marketing, would you still grow?"
3. "What does your retention look like — do users who stay past 30 days keep staying, or does the curve keep declining?"
4. "Are you still doing things that don't scale — personally onboarding users, closing every deal, doing manual work for customers? Or have you moved past that?"
5. "What's the narrowest, most specific description of the customer where your product works best? Not your TAM slide — your actual best customer."

Maximum 5 questions. Stop early if you have enough to work with.

Phase 3: Analysis

Apply Altman's frameworks to the user's specific startup situation:

Product-Market Fit Signal Assessment

PMF is not a moment — it's a gradient. Assess the strength:

Strong PMF signals (pursue aggressively):

• Users are angry when you talk about removing the product
• Word-of-mouth growth without paid acquisition
• NPS consistently above 50
• Users using the product in ways you didn't design
• Can't keep up with demand
• Retention curves flatten (users who stay past 30 days keep staying)

Weak PMF signals (diagnose before scaling):

• Growth requires constant paid acquisition — stop paying, growth stops
• High churn despite positive initial reaction
• Users politely like it but don't tell others
• Have to explain what it does in every sales call
• Retention keeps declining past 90 days

No PMF (do not scale):

• Users leave after trying once
• Sales require heavy discounting
• LTV < CAC
• 12+ months trying to fix with marginal improvement

The PMF Interview (recommend the user ask their 10 most active users):

1. "How would you feel if you could no longer use [product]?" — >40% "very disappointed" = approaching PMF
2. "What would you use instead?" — No good answer = high switching cost
3. "Who else should be using this?" — Spontaneous referrals = strong signal
4. "What would make you leave?" — Key risk factors
5. "When did you last recommend us?" — Behavioral measure of advocacy

Scale readiness checklist:

• Retention curves have flattened (cohort analysis)
• Net dollar retention > 100% for paying customers
• CAC < 1/3 of LTV
• Clear understanding of which customer type converts and retains
• Word of mouth producing meaningful % of new users

Do Things That Don't Scale

"The biggest mistake founders make early is not doing things that don't scale." — Altman

Why unscalable actions matter:

1. Direct contact gives information no data gives
2. Personal attention creates advocates, not just customers
3. Onboarding conversations reveal product insights
4. Early user relationships compound (Airbnb, Stripe, Reddit founders personally served early users)

The unscalable playbook to recommend:

Recruitment: Go find first users. Post in specific communities. DM potential users personally. Partner with one company that has access to target users.

Onboarding: Personally onboard every user for the first 6-12 months. Be on calls when they set up. Follow up 48 hours after signup. Create a group chat for early users.

Customer success: Do the work manually before automating. Use Zapier and spreadsheets before building infrastructure.

Sales: Founders should close every deal for the first $1M ARR. Every objection is product feedback. Every closed deal reveals which segment converts.

Compound Growth Optimization

"A startup that grows 5% per week will 10x in 45 weeks."

Growth lever identification:

1. List top 10 metrics
2. Which metric, when it improves, most predicts revenue/user growth?
3. Break that metric into its funnel components
4. Identify the single driver with most room to improve
5. Run experiments exclusively against that driver for 30 days

Common growth levers by business type:

Hire Missionaries, Not Mercenaries

Missionary signals (hire these):

• Already thinking about your problem space before you called
• Have opinions about solving the problem better
• Ask about mission before compensation
• Know specific details only someone who cares would know
• Excited about the work, not just equity
• Take slightly less cash for more equity (they believe in the long game)

Mercenary signals (be cautious):

• First question is compensation and title
• Interviewing at 10 other companies simultaneously
• Want certainty on promotions
• Will leave for a 20% salary bump

The missionary test:

• "What would you work on if you weren't working here?" — Adjacent to your problem = missionary
• "What do you think we're getting wrong?" — Missionary has done the research to have an opinion

Hiring density > hiring volume: One A player is worth three B players. If you're not sure a candidate is exceptional, don't hire. Wait.

Hard Startups vs. Easy Startups

"Counterintuitively, hard startups are easier to build than easy ones." — Altman

Altman's test: "Would the top 20 engineers in your target domain find this mission exciting enough to leave Google/Meta?"

The Narrow Wedge Strategy

"Start with a small market, dominate it completely, then expand."

A good wedge has:

1. High specificity: precise customer type where you're 10x better
2. Passionate users: they'd fight to keep your product
3. Expansion path: clear route from wedge to larger market
4. Defensibility: once you own it, incumbents can't easily take it back

Finding the wedge:

1. Who most desperately needs what you're building?
2. Where does that user congregate?
3. Can you be 10x better than current solutions for exactly that user?
4. If you dominate that segment, what's the obvious next segment?

The wedge test: Could your product be described as "the [general product] specifically for [precise user type]"?

Phase 4: Report

Produce a structured report with this format:

1. [Most important action for this stage] — Why: [Altman framework reasoning]
2. [Second action — growth lever, hiring, or wedge adjustment]
3. [Third action — what to start/stop doing that doesn't scale]

Risk/Watch Items:

• [Scaling before PMF if detected]
