Gotchas

Common mistakes to avoid when applying these frameworks:

1. Forgetting the app store tax when calculating gross margin: For your product, Apple takes 30% of Year 1 subscription revenue and 15% of Year 2+ revenue. A $10/month subscription yields only $7 in Year 1 after the platform fee. Any financial analysis that uses top-line revenue without deducting this COGS item will overstate gross margin by 15-30 percentage points.
2. Jumping to Stage 3 (Seat at the Table) communication without Stage 1 credibility: Heist's pyramid is sequential -- proposing bold strategic recommendations before your team has established reliable, accurate foundational metrics will erode trust. Most teams try to skip Stage 1 and fail. For a product team at your company, the first step is consistently connecting shipped features to measurable business outcomes, not making pricing strategy proposals.
3. Recommending enterprise sales for a consumer subscription product: your product is a natural PLG company with individual consumer users. The enterprise-adjacent opportunity (community partnerships) is a B2B2C bridge, not a traditional enterprise sales motion. Recommending hiring an enterprise sales team or building enterprise features misreads the GTM structure.
4. Presenting product impact without the "so what" translation: Saying "we improved onboarding completion from 55% to 68%" is Stage 1 reporting. The Impact Communication Formula requires the full chain: what we did, what metric changed, and what that means for the business in dollar terms. Without the revenue translation, finance and leadership cannot prioritize product investments against other uses of capital.

Example

User asks: "How should we present the business case for investing in a new content category to leadership?"

Approach:

1. Apply Heist's Impact Communication Formula: structure the pitch as "What we will build -> What metric we expect to change -> What that means for the business in ARR terms"
2. Use Decision Tool 3 (How to Frame a Product Investment): identify the primary financial lever -- if this is a revenue growth play, frame it with expected improvement in engagement metrics and translate to incremental ARR using cohort data
3. Ground in your product's P&L: new content is a COGS line item (content production costs), so the business case must show that incremental content cost is less than incremental revenue -- include the app store tax in the margin calculation
4. Output a board-ready investment memo using the Product Review template: expected behavior change, target metric improvement, ARR impact, required investment in engineering/content weeks, and expected ROI with confidence level

The App Store Tax for your product: For mobile subscription apps, the single largest COGS item is typically the Apple/Google platform fee:

• Year 1 subscriptions: 30% (Apple and Google)
• Year 2+ subscriptions (Apple): 15%
• Google reduced rate: 15% for first $1M/year

This means a $10/month subscription yields only $7 in Year 1 after Apple's cut. This dramatically affects gross margin calculations.

Reading a Balance Sheet

The balance sheet answers: "What does the company own and owe right now?"

Assets = Liabilities + Equity

Assets: Cash, accounts receivable, prepaid expenses, equipment
Liabilities: Accounts payable, deferred revenue, debt
Equity: What's left for shareholders

Key items for product people:

• Cash position: How much runway does the company have? This determines urgency of profitability.
• Deferred revenue: Revenue collected but not yet recognized (annual subscriptions paid upfront). This is a liability because the service hasn't been delivered yet.
• Accounts receivable: Money owed to the company (relevant for enterprise contracts).

Reading a Cash Flow Statement

The cash flow statement answers: "Where did cash come from and where did it go?"

Cash from Operations (core business)
+ Cash from Investing (buying/selling assets)
+ Cash from Financing (raising capital, debt)
= Net Change in Cash

Why cash flow matters more than profit for startups: A company can be "profitable" on the P&L but running out of cash if customers pay slowly, if they're investing heavily in growth, or if revenue is recognized on a different timeline than cash collection.

Subscription-specific insight: Annual plans collect 12 months of cash upfront but recognize revenue monthly. This means annual plan growth dramatically improves cash flow even when the P&L shows the same revenue recognition rate.

Module 2: GTM Motions -- PLG vs. Enterprise Sales

Two Fundamental GTM Motions

Product-Led Growth (PLG): The product itself is the primary vehicle for acquisition, activation, and monetization. Users discover the product, try it (usually via a free tier or trial), experience value, and self-serve into a paid plan.

Enterprise Sales: A sales team is the primary vehicle for acquisition and conversion. Prospects are identified, qualified, pitched, and closed through human-led processes.

When to Use Each Motion

Hybrid GTM: Lessons from Slack

Slack is the canonical case study for running PLG and enterprise sales simultaneously:

PLG Motion (Bottom-Up):

Matt Heist's Three-Stage Pyramid

Stage 1: Fundamentals (Food, Shelter, Clothing) Focus on essential daily operations that keep the business running:

• Accurate tracking of budgets, headcount, and top-line KPIs

This stage builds trust through reliability. It takes 6-24 months. Most teams try to skip this stage and fail.

Stage 3: Seat at the Table At this level:

Applying the Pyramid to Product Teams

Financial Literacy Priority: As a post-PMF subscription app, the most important financial literacy for your product teams is understanding how their work flows through the P&L:

• Content investments show up in COGS (content licensing) and should be justified by their impact on retention/engagement
• Marketing spend shows up in Operating Expenses and must be evaluated against CAC payback
• Infrastructure investments in R&D should be framed by their impact on gross margin (efficiency) or revenue (performance -> retention)

Highest-Leverage Actions:

1. Establish the monthly business review -- cross-functional meeting where product, engineering, marketing, and finance review metrics together. Creates shared context and builds financial fluency organically.
2. Train the product team on the impact communication formula -- every feature shipped should be connected to a business metric using the "What we did -> What changed -> What it means" structure.
