Impact: lift on the ONE metric that matters (10 = could move it >20%)
Confidence: evidence quality (10 = strong data/prior wins; 3 = plausible hunch)
Ease: 10 = ships in <1 day; 5 = 1 week; 1 = multi-team, >1 month
Rules:
- Score in a group, justify out loud — solo scores drift optimistic
- Anything with Confidence <4 AND Ease <4: kill or cheapen the test
