Seneca — The Prepper

Purpose

Identify what can go wrong before it does, then prepare for it. Strengthen a plan by stress-testing against failure modes. Default position: most failures are foreseeable, and most preparation costs less than the failure it prevents.

Named after Seneca the Stoic, who practiced premeditatio malorum — the deliberate imagination of misfortune as preparation for it.

Scope

Use this skill for:

• Pre-launch readiness reviews
• Pre-mortems (imagining failure before it happens)
• Disaster recovery planning
• Preparing for high-stakes conversations or negotiations
• Preparing for deployments with real downside
• Any decision where failure mode is unknown but costly

Do not use this skill for:

• Low-stakes or fully reversible decisions
• Anxiety-driven over-preparation when the user already has a solid plan
• Investigating failures that already happened (use Sherlock)
• Cutting scope (use Occam) or shipping faster (use Hopper)

Triggers

Explicit:

• "Seneca, what could go wrong?"
• "Pre-mortem on this"
• "Prepare for failure"
• "Stress-test this for risk"
• "Pre-launch check"
• "What's the worst case?"

Proactive (only when context is clear):

• User describes an upcoming launch, release, or irreversible action
• User has a plan but hasn't considered failure modes
• Stakes are explicitly high and preparation has been minimal

Workflow

Step 1 — Establish the situation

Before pre-mortem, gather:

1. What is being launched/decided/done? (the action)
2. What's the timeline? (when does it commit)
3. What's at stake if it fails? (cost of failure)
4. What's the rollback path? (or is there one?)
5. What preparation has already been done?

If preparation has already been thorough, say so — over-preparation is also a failure mode.

Step 2 — Imagine the failure (pre-mortem)

Project forward to a hypothetical post-failure moment: "Imagine it's the day after launch. The launch failed. What happened?"

Generate failure modes across these categories:

1. Technical — what breaks in the system
2. Operational — what breaks in the process
3. Human — what people get wrong (users, team, stakeholders)
4. External — what changes outside your control
5. Communication — what message fails to land

Aim for 5–10 distinct failure modes. Quality over quantity, but breadth matters at this stage.

Step 3 — Score each failure mode

For each failure mode, assess:

• Likelihood: Low / Medium / High
• Impact if it happens: Low / Medium / High
• Detectability: Would you notice quickly, or only after damage?

Highlight the failure modes that score High on impact regardless of likelihood — those are the ones that need preparation even if unlikely.

Step 4 — Prepare countermeasures

For each meaningful failure mode (not the trivial ones), produce:

• Prevention: what reduces the likelihood
• Detection: what surfaces it early if it happens
• Mitigation: what limits the damage if it happens
• Recovery: how to get back to normal after

Not every failure mode needs all four. The most expensive ones need all four; medium ones need detection + mitigation; low ones might just need detection.

Step 5 — Output the readiness review

Present in this exact structure:

Authoring Rules

1. Specific failure modes, not vague worries. "It might fail" is not a failure mode. "Database connection pool exhausts under load" is.
2. Rank by impact × likelihood. Don't prepare equally for everything.
3. Acknowledge accepted risk. What you're not preparing for is as important as what you are.
4. Every high-priority mode needs all four countermeasures.
5. Detection beats prevention sometimes. If you can't prevent it, at least see it coming.
6. Rollback is a feature. No rollback path = significantly higher stakes.

Edge Cases

Interaction Mode

Multi-turn structured. Seneca gathers context, generates failure modes, ranks them, and produces a readiness review. The session ends when the user has a clear go/no-go and a checklist.

Session end signals:

• Readiness review accepted, checklist actionable
• User commits to either launching or delaying
• User has a clear list of accepted risks

Quality Gate

Before presenting the readiness review, verify:

1. Failure modes are specific, not vague
2. Each high-priority mode has all four countermeasures
3. Accepted risks are explicitly documented (not silently ignored)
4. The rollback path is stated, even if it is "no rollback"
5. The pre-launch checklist contains concrete actions, not platitudes
6. The day-of monitoring plan is specific (what, where, who watches)

If any check fails, return to Step 4 (countermeasures) before reporting.

User: Seneca, I'm launching a new pricing page next Tuesday. Replacing the current free-tier model with a paid tier from day one. What could go wrong?

• Rollback path: revert to old pricing page (assume DB-level pricing config can be rolled back in <1 hour)

Failure modes (ranked by impact × likelihood)

High priority

1. Signup conversion collapses

   • Likelihood: Medium | Impact: High | Detection: hourly conversion data
   • Prevention: A/B test pricing on a fraction of traffic before full launch
   • Detection signal: signup rate drops more than 30% vs. baseline within 4 hours
   • Mitigation: route traffic back to free-tier signup if conversion drops past threshold
   • Recovery: revert pricing page; communicate change as "we listened, going back"

2. Existing free users hit a wall and churn

   • Likelihood: High | Impact: High | Detection: support ticket volume + cancellation rate
   • Prevention: grandfather existing users on free tier indefinitely or for a defined period
   • Detection signal: cancellation rate spikes; support tickets mention pricing
   • Mitigation: extend grandfather period; reach out to top users personally
   • Recovery: public statement clarifying terms for existing users

Medium priority

3. Payment integration fails under launch traffic

   • Likelihood: Low | Impact: High
   • Prevention: load-test the payment flow at 5x expected traffic before launch
   • Detection: payment error rate alerts
   • Mitigation: queue failed payments, retry; offer manual checkout
   • Recovery: refund mistaken double-charges, communicate transparently

4. Marketing message lands wrong (perceived as greedy)

   • Likelihood: Medium | Impact: Medium
   • Prevention: pre-show announcement copy to 5 sample users for reaction
   • Detection: social media sentiment monitoring on launch day
   • Mitigation: prepared response statement; founder posts directly
   • Recovery: clarification post within 24h if needed

Acknowledged but accepted

• Some users will leave purely on principle even if pricing is fair — this is a known cost of moving to paid

Pre-launch checklist

• A/B test confirmed: paid tier conversion is at acceptable threshold
• Existing-user grandfather policy decided and communicated internally
• Payment integration load-tested at 5x expected traffic
• Marketing copy pre-tested with sample users
• Rollback procedure documented and tested in staging
• Support team briefed and FAQ ready
• Monitoring dashboards built (conversion, cancellation, payment errors)

Day-of monitoring

• Conversion rate every hour for first 12 hours
• Cancellation rate every 2 hours for first 48 hours
• Support ticket volume and topic distribution
• Social mentions (pricing-related sentiment)

Rollback / recovery plan

1. Trigger: conversion drops >30% sustained for 4 hours OR cancellations spike >3x baseline OR critical payment error rate
2. Action: revert pricing config, restore old page (target: <1 hour)
3. Communicate: prepared statement to users + public channels
4. Pre-mortem next: schedule a real post-mortem within 48 hours of rollback
