When to Use

The Understanding Protocol

Layer 1: Surface Positions

What they say they want:

Note: Surface positions are often not true interests. They are opening negotiating stances or what people believe they should want.

Layer 2: Underlying Interests

What they actually need:

• Security (physical, financial, status)
• Recognition (respect, acknowledgment, validation)
• Control (autonomy, influence, predictability)
• Identity (self-image, group belonging, values)
• Practical outcomes (resources, results, benefits)

Ask: If they got their stated position but not the underlying interest, would they be satisfied?

Layer 3: Fears and Threats

What they're afraid of:

• What loss do they fear most?
• What threat to their identity or status?
• What historical trauma shapes their perception?
• What worst-case scenario keeps them up at night?

Mandela's insight: The Afrikaners feared annihilation. They had nowhere else to go. Understanding this fear was essential to creating a future they could accept.

Layer 4: Worldview and History

How they see the world:

• What narrative explains their situation to them?
• What historical events shaped their perspective?
• Who are their heroes and villains?
• What values do they claim to uphold?

Mandela studied Afrikaner history to understand how they saw themselves—as a persecuted people who had overcome their own oppression.

What limits their choices:

• Who do they answer to?
• What internal factions must they manage?

Often your adversary cannot agree not because they don't want to but because their constraints prevent it.

Who they are as people:

• What are their personal hopes and fears?

• What would they be proud of?
• What would allow them dignity in resolution?

Common Errors

Assuming Bad Faith

Not everyone who opposes you does so from malice. Often they have legitimate interests that conflict with yours, or fears you have not addressed.

Mirror Imaging

Assuming they think like you do. They may have completely different values, information, and constraints.

Oversimplification

Reducing complex people to simple categories. Your adversary is as complex as you are.

Stopping at Surface

Taking their stated position as their true interest. Go deeper.

Ignoring Their Constraints

Assuming they can do what you want if they simply choose to. They may be as constrained as you are.

Layer 2: Underlying Interests

Primary Driver: Identity and Recognition—his role as institutional guardian may be how he defines his contribution. New ideas threaten that identity.
