For Drucker, innovation is not a "flash of genius" but a systematic, purposeful activity. Successful innovators do not wait for inspiration—they search systematically for opportunities.

The Seven Sources of Innovation

Key Principles

Start small: Effective innovations start small. They are not grandiose. By appealing to a limited market, a product or service requires little money and few people to produce and sell it.

Aim at leadership: If an innovation does not aim at leadership from the beginning, it is unlikely to be innovative enough.

Minimize risk: Successful innovators are NOT risk-takers. They try to define the risks they have to take and minimize them as much as possible.

The Seven Sources Explained

Source 1: The Unexpected

What to look for:

• Unexpected success (Why did this work?)
• Unexpected failure (Why didn't this work when it should have?)
• Unexpected outside events (What just happened in the world?)

Why it's first: The unexpected is the most reliable source because it has already happened—reality has spoken.

Key question: What surprised you recently? What succeeded that you didn't expect? What failed that should have worked?

Source 2: Incongruities

What to look for:

• Gap between reality and assumptions about reality
• Gap between what is and what "ought to be"
• Gap between perceived and actual customer values
• Incongruity within the logic of a process

Key question: Where does reality not match expectations? What doesn't make sense?

Source 3: Process Needs

What to look for:

• A weak link in an existing process
• A missing piece that would complete a system
• A bottleneck that everyone works around
• A task everyone hates doing

Key question: What part of the process is painful, slow, or unreliable?

Source 4: Industry and Market Structure Changes

What to look for:

• Rapid industry growth (creates structural stress)
• Converging technologies
• Deregulation or new regulation
• Market fragmentation or consolidation
• Change in how industry delivers value

Key question: How is the industry structure changing? What used to work that doesn't anymore?

What to look for:

• Population size changes
• Age distribution shifts
• Education level changes
• Workforce composition changes
• Geographic population shifts

Key question: How is the population changing? What will the customer base look like in 10 years?

What to look for:

• How people see themselves changing
• How people see reality changing
• Shift in mood or worldview
• "Glass half full" to "glass half empty" (or reverse)

Key question: How has the way people see themselves or the world changed?

Source 7: New Knowledge

What to look for:

• Scientific discoveries
• Technical breakthroughs
• Social innovations
• Convergence of multiple knowledge streams

Why it's last: New knowledge has the longest lead time and highest uncertainty, despite being the most celebrated.

Key question: What new knowledge could be applied to our domain?
