Inputs

The Historical Context

Horatio Nelson suffered severe injuries throughout his career:

Right eye (1794): At the Siege of Calvi, a cannonball struck a nearby sandbag, driving sand and stone into Nelson's face. He lost functional sight in his right eye. He continued the siege.

Right arm (1797): At Santa Cruz de Tenerife, a musket ball shattered Nelson's right arm. He was rowed back to his ship, where the arm was amputated above the elbow. Within thirty minutes of surgery, he was issuing orders.

Head wound (1798): At the Battle of the Nile, a piece of shrapnel struck Nelson's forehead. Blood flowing into his good eye temporarily blinded him entirely. He continued directing the battle.

Sea-sickness: Nelson suffered from acute sea-sickness throughout his 35-year naval career. The man who became Britain's greatest naval hero was perpetually nauseated at sea.

Despite all this, Nelson continued to command, to fight, and to win. His physical presence on the quarterdeck - one-armed, half-blind, obviously vulnerable - became a source of moral authority that inspired his crews.

He died at Trafalgar, shot by a sniper while pacing the quarterdeck in full uniform, refusing to take cover despite his officers' pleas.

Workflow

Step 1: 1. Acknowledge the Wound

Pretending adversity doesn't exist is neither honest nor helpful:

Name it clearly:

• What happened?
• What capability did you lose?
• How does this change what you can do?

Do not:

• Deny the impact
• Pretend nothing has changed
• Hide the limitation

Acknowledgment is not complaint. It is honest assessment.

Step 2: 2. Assess What Remains

After loss, take inventory of what survives:

Capabilities intact:

• What can you still do as well as before?
• What can you do adequately?
• What can you do with accommodation?

New capabilities:

• What has the adversity taught you?
• What perspectives have you gained?
• What credibility does the wound itself provide?

Support available:

• Who can compensate for what you've lost?
• What tools or accommodations help?
• What can be delegated?

Nelson lost his right arm but not his tactical genius, his moral authority, or his ability to inspire. His arm wrote orders; his mind conceived them.

Step 3: 3. Calculate the Cost of Withdrawal

What happens if you step aside?

To the mission:

• What is lost if you're not there?
• Who replaces you? With what capability?
• What continuity breaks?

To your people:

• What message does withdrawal send?
• What standard does it set for adversity?
• What inspiration is lost?

To yourself:

• What purpose do you have if not this?
• What regret awaits?
• What recovery comes from continued engagement vs. withdrawal?

Step 4: 4. Transform Adversity to Credential

Your wounds become proof of commitment:

Your presence demonstrates:

• That adversity doesn't excuse retreat
• That the mission matters more than comfort
• That you share the risks you ask others to take
• That commitment is not conditional on ease

Your example enables:

• Others to continue despite their difficulties
• The team to absorb setbacks without collapse
• Standards that expect perseverance

Nelson's one-armed figure on the quarterdeck said more about courage than any speech could.

Step 5: 5. Adapt, Don't Pretend

Continuing to lead doesn't mean ignoring limitations:

Smart adaptation:

• Change how you do what you do
• Delegate what you cannot
• Accept help where needed
• Modify expectations appropriately

Foolish pretense:

• Acting as if nothing changed
• Refusing necessary accommodation
• Burning out by overcompensating
• Denying help when you need it

Nelson adapted by writing left-handed, using his officers' arms for balance, accepting assistance while retaining command.

Step 6: 6. Stay on the Quarterdeck

Where leaders are visible matters:

Physical presence:

• Be seen where it matters
• Share the conditions your people face
• Take the risks you ask others to take

Psychological presence:

• Remain engaged with decisions
• Continue to guide direction
• Keep providing the clarity only you can provide

Nelson died on the quarterdeck because he refused to leave it. This was tactically unwise but morally essential. The leader who hides diminishes the fight.

Cost of Withdrawal

To your people: 50 people took jobs partly based on my leadership. Stepping aside signals the captain abandons ship when storms hit. Sets standard that failure means exit. Best people may leave anyway, assuming I'm being pushed.

The cost of withdrawal exceeds the cost of continuing with diminished credibility. The setback is severe but not disqualifying. What remains is sufficient to rebuild. Stepping aside would harm company, team, and my own development more than staying.

Commitment

I will stay on the quarterdeck. I will be visible to the team every week, honest about where we are and where we're going. I will visit our remaining customers personally and secure their commitment. I will rebuild board trust through transparency and results. I will accept the oversight my damaged credibility requires while retaining the authority to lead. This wound is my credential now - proof that I face failures rather than flee them.
