SkillMedev Agency Monthly Report
The monthly report is the one artifact every stakeholder on the client side sees - including the budget holder who never joins calls - and it is where retainers are silently renewed or silently cancelled. The costly mistake this skill prevents is the activity report: a proud list of tasks completed that forces the client to do the math on whether any of it mattered. Clients do not renew for effort; they renew because the report proves the retainer moves a number they care about.
Work the example agency throughout: Northbeam Digital, an 8-person marketing agency with 11 retainer clients averaging $6,500/month and a 62 percent gross margin target. The report is the monthly rung of the cadence ladder in client-comms-cadence, delivered on the fifth business day every month.
Operating procedure
Step 1: Fix the metric that matters to them
Before writing anything, confirm the one business metric this client's budget holder is judged on - revenue, qualified leads, cost per acquisition, booked calls. Not the agency's favorite metric; theirs. It was set at onboarding (client-onboarding-system) and re-confirmed at each QBR. If it has never been named, that is the first agenda item of the next call, and this month's report should say so honestly rather than guess. Every report leads with this metric. If the agency cannot connect its work to it, the retainer is already in danger regardless of how good the report looks.
Step 2: Write the results section first
Open with outcomes in the client's business terms: the metric that matters, its movement against target, and money where possible. Three to five numbers maximum - a wall of metrics is a place to hide, and clients read it as one.
State misses plainly in the first line of the section, with cause and correction. Per the no-surprises rule in client-comms-cadence, a miss in the report must never be news - it was flagged within a business day of the agency knowing, and the report references that conversation.
Step 3: Add work-completed as evidence, not headline
Work goes after results and exists to answer "what produced these numbers?" Five to eight bullets, each tied to an outcome where possible ("launched 3 new ad concepts - best is producing $31 CPA vs. account average $42"). Never lead the report with it.
Step 4: Write next month's plan with one client action
Three to five planned items with the expected effect of each. Then exactly one recommendation that requires a client decision or action - approve a test budget, provide access, greenlight a landing page. One, not three: a single clear ask gets answered; a list gets ignored. The ask keeps the client an active participant, and a client who acts on the retainer month after month does not quietly cancel it. Step 5: Close the loop on delivery
Send on the fixed day (Northbeam: fifth business day), on the client's contracted channel, with the Tier A call or Tier B email flow from client-comms-cadence. If the client does not open or acknowledge two reports in a row, that is an escalation trigger - see client-churn-save.
Inputs to collect
- The client's metric-that-matters and its target (from onboarding or last QBR).
- This month's platform and analytics numbers, plus the same numbers last month and same month last year where available; label any modeled or estimated figure as an estimate.
- Work items shipped, with each mapped to an outcome or explicitly marked as groundwork.
- Any bad news already communicated during the month, with the date it was flagged.

Bad - activity-first, buries the result, no target, no money:
This month we completed 14 ad variations, published 4 blog posts, ran an
audience refresh across 3 campaigns, and held our weekly syncs. ROAS was
3.1. Impressions were up 22% and we optimized several underperforming
ad sets. Next month we will continue optimizing.
Good - outcome-first, target-anchored, miss stated plainly:
RESULTS - March
Paid-channel revenue: $86,400 vs. $80,000 target (+8%). Up 19% vs. last March.
Blended ROAS: 3.1 vs. 3.0 target.
CPA: $38, down from $44 - the new creative angle is doing the work; we're
scaling it next month.
One miss: email-driven revenue came in at $9,200 vs. $12,000 target. Cause:
the promo calendar slipped a week on our side. We flagged this on March 18;
the April calendar is already locked and the sequence is scheduled.

Deliverable
A sent monthly report that leads with the client's metric against target, states any miss in plain language with its correction, presents work as evidence under the results, and ends with exactly one dated client action - delivered on the fixed day on the contracted channel.
Do NOT
- Do not lead with activity; a task list as the headline tells the client to do the value math themselves, and they will do it against you.
- Do not report the agency's favorite metric when the client is judged on a different one - a beautiful ROAS report cannot save a retainer whose budget holder is missing a revenue number.
- Do not pad with ten metrics to look thorough; three to five, or the miss you are burying will be found anyway.
- Do not let the report be the first mention of bad news; that violates the no-surprises rule in client-comms-cadence and reads as concealment.
- Do not end with "let us know if you have questions" - end with one specific dated ask.
Quality bar
- The first number in the report is the client's metric-that-matters, shown against a target.
- Every miss appears in the results section with cause and correction, not in a footnote.
- Every work bullet ties to an outcome or is labeled groundwork.
- There is exactly one client ask, with a date.
- A budget holder who reads only section 1 can still justify the retainer.
